En un entorno así, incluso las iniciativas más prometedoras pueden estancarse cuando las condiciones que las respaldaban dejan de existir.</p>
<p>Consideremos el caso de “María”, vicepresidenta sénior de marketing en una empresa de servicios financieros. Cuando lanzó su iniciativa de transformación para automatizar procesos manuales, aplicar análisis basados en IA y personalizar la experiencia del cliente a gran escala, el impulso inicial era innegable. Contaba con el respaldo incondicional del director de estrategia, un presupuesto sólido para financiar los proyectos piloto y un equipo multifuncional entusiasta.</p>
<p>En tres meses, todo cambió. Su patrocinador ejecutivo dejó la compañía, se recortó el presupuesto en una revisión de previsiones a mitad de año y las nuevas regulaciones debilitaron el caso de negocio. El plan original de María ya no se ajustaba a la realidad, pero las expectativas de entrega seguían siendo las mismas. María se enfrentó a una elección: seguir adelante con un diseño roto o hacer una pausa, replantear las limitaciones y reconstruir el plan para el mundo en el que realmente estaba operando.</p>
<p>Hemos visto este escenario repetidamente a través de nuestro trabajo asesorando y formando a ejecutivos del sector financiero y otros ámbitos. Los líderes que tienen éxito en estos momentos no se aferran al plan original. En su lugar, hacen tres cosas: reconstruir el capital político, incrementar su resiliencia y restablecer las expectativas. He aquí cómo hacerlo.</p>

<li><strong> Reconstruir el capital político</strong></li>
</ol>
<p>La<span> </span><span style="color: #0c71c3;"><a href="https://www.mckinsey.com/featured-insights/people-in-progress/leveraging-sponsorship-to-build-experience-capital?utm_source=chatgpt.com" rel="nofollow" style="color: #0c71c3;">investigación de McKinsey</a></span><span> </span>muestra que los líderes que diversifican sus relaciones de patrocinio y construyen múltiples vínculos de apoyo desarrollan mayor resiliencia y capital profesional a largo plazo, en comparación con quienes dependen de un único patrocinador. También reunió un pequeño <span style="color: #0c71c3;">“<a href="https://hbr.org/2022/06/forget-mentors-you-should-build-a-circle-of-advisers" rel="nofollow" style="color: #0c71c3;">gabinete informal</a>”</span> de colegas para obtener una vista previa de sus materiales y señalar los riesgos antes de que llegaran al CEO. <p>Los líderes resilientes no asumen que las condiciones se mantendrán iguales: construyen sistemas capaces de absorber los impactos. Al basar la resiliencia tanto en herramientas prácticas como en preguntas guía, los líderes pueden integrar estos principios dentro de sus sistemas. El objetivo no es solo resistir la disrupción, sino construir una fortaleza organizacional que perdure más allá de ella.</p>
<p>No existe un único modelo para la resiliencia. Se construye a través de una combinación de reflexión, repriorización y preparación. María identificó tres herramientas que le ayudarían a enfrentar su situación. Primero, utilizó un “libro de condiciones” para reevaluar su iniciativa de transformación estancada. Este resumen de una página (sobre lo que había sido cierto, lo que había cambiado, el impacto y la decisión requerida) aclaró que la transformación no estaba fracasando, sino operando bajo condiciones distintas.</p>
<p>A partir de ahí, aplicó una herramienta llamada<span> </span><span style="color: #0c71c3;"><a href="https://www.mckinsey.com/capabilities/people-and-organizational-performance/our-insights/a-new-operating-model-for-a-new-world" rel="nofollow" style="color: #0c71c3;">“detener – iniciar – ampliar”</a></span><span> </span>para recuperar el impulso de la iniciativa. El ejercicio la llevó a detener las campañas de vanidad, iniciar el trabajo en mejoras del proceso de incorporación de clientes y ampliar los programas piloto de retención exitosos. <p>Luego recurrió al<span> </span><span style="color: #0c71c3;"><a href="https://www3.weforum.org/docs/WEF_A_Framework_for_Building_Organizational_Resilience_in_an_Uncertain_Future_2022.pdf" rel="nofollow" style="color: #0c71c3;">marco de resiliencia del Foro Económico Mundial</a> </span>para realizar una autoevaluación útil. En tiempos de incertidumbre, pregúntese:</p>
<p><strong>— Determinación:</strong> ¿Tengo claro el propósito y estoy preparado para protegerlo cuando cambien las condiciones?</p>
<p><strong>— Comunicación:</strong> ¿He dejado claras las prioridades y las concesiones a mi equipo y a las partes interesadas?</p>
<p><strong>— Agilidad:</strong> ¿Podemos adaptarnos con rapidez si cambian las circunstancias? ¿Hemos ensayado diferentes escenarios?</p>
<p><strong>— Empoderamiento:</strong> ¿Mi equipo está preparado y tiene la confianza necesaria para actuar sin esperar la aprobación de los superiores?</p>
<p>Ya sea que utilice una o todas estas herramientas, el objetivo es el mismo: convertir la incertidumbre en información y recuperar el impulso para seguir adelante. La resiliencia no es un rasgo estático: es un sistema que se diseña, se prueba y se fortalece con el tiempo.</p>

<li><strong> Restablecer las expectativas</strong></li>
</ol>
<p>La<span> </span><span style="color: #0c71c3;"><a href="https://www.gallup.com/workplace/692954/anemic-employee-engagement-points-leadership-challenges.aspx" rel="nofollow" style="color: #0c71c3;">investigación de Gallup</a> </span>muestra la importancia de establecer expectativas claras con los equipos: solo el 47% de los empleados está totalmente de acuerdo en que sabe lo que se espera de ellos en el trabajo, y esta falta de claridad es uno de los mayores predictores de desmotivación y desconfianza. Cuando los líderes hacen explícitas las expectativas, el compromiso y el desempeño del equipo aumentan significativamente.</p>
<p><a href="https://hbr.org/2025/07/6-steps-to-reset-a-demotivated-team" rel="nofollow"><span style="color: #0c71c3;">Renegociar</span></a><span> </span>con su equipo no significa reducir los estándares o la ambición, sino crear claridad, alineación y credibilidad frente a la incertidumbre. Ayuda a los equipos a pasar de la confusión a la confianza al redefinir cómo se ve el éxito en nuevas condiciones. <p>Una simple lista de verificación para la toma de decisiones, adaptada al artículo de Erik Larson publicado en HBR <span style="color: #0c71c3;">“<a href="https://hbr.org/2016/03/a-checklist-for-making-faster-better-decisions" rel="nofollow" style="color: #0c71c3;">A Checklist for Making Faster, Better Decisions</a>”</span> (2016), proporciona una forma práctica de estructurar estas conversaciones. Es mejor utilizarla como ejercicio en equipo, no como reflexión individual. Al discutir cada pregunta en conjunto, los líderes y los equipos pueden revelar suposiciones, identificar puntos ciegos y cocrear alineación.</p>
<p>En lugar de preguntas de sí/no, invite al equipo a discutir qué tan claro está cada elemento o dónde se necesita más claridad. Por ejemplo:</p>
<p>— ¿Qué condiciones han cambiado y cómo afectan nuestras prioridades?</p>
<p>— ¿Cuáles son las dos o tres rutas más viables en este momento?</p>
<p>— ¿Qué información nos falta y cómo la obtendremos?</p>
<p>— ¿Qué compensaciones o implicaciones (presupuesto, riesgo, impacto en los clientes) debemos hacer visibles?</p>
<p>— ¿Qué recomendación o siguiente paso acordaremos y cuándo revisaremos el progreso?</p>
<p>Los patrocinadores se van. Los presupuestos se reducen. Las regulaciones cambian. En el entorno volátil de hoy, las condiciones para el éxito rara vez permanecen estáticas. Los líderes que perduran no son los que se aferran al diseño original, sino los que amplían sus coaliciones, construyen resiliencia en sus sistemas y restablecen las expectativas a medida que cambian las circunstancias.</p>
<p>El giro de María (de una transformación ambiciosa a una estrategia de marketing enfocada en lo esencial) hizo más que salvar su programa: demostró adaptabilidad, reforzó su credibilidad y logró una voz más fuerte en la mesa de liderazgo. En tiempos de incertidumbre, ese es el tipo de liderazgo que perdura.</p>

Economic headwinds and a volatile stock market have been prompting companies to slash or reallocate budgets midcourse. Generative AI and other forms of automation are reshaping jobs, workflows and enterprise priorities at a pace few leaders anticipated. At the same time, the constant drive for productivity and rapid technological advancement leaves organizations stretched thin, <span style="color: #0c71c3;"><a href="https://hbr.org/2025/05/when-youre-asked-to-meet-impossible-goals" rel="nofollow" style="color: #0c71c3;">demanding more with fewer resources</a></span>, tighter timelines and heightened scrutiny from boards and investors.</p>
<p style="text-align: justify;">The<span style="color: #0c71c3;"> <a href="https://www.weforum.org/stories/2025/05/wef-chief-economists-outlook-tariffs/" rel="nofollow" style="color: #0c71c3;">World Economic Forum</a></span> confirms that business leaders are not immune; they must respond to this heightened uncertainty with greater adaptability, coordinated action and targeted investment. These skills are essential not only to survive today’s headwinds but also to build long-term organizational resilience. In such an environment, even the most promising initiatives can stall when the conditions that supported them no longer hold.</p>
<p style="text-align: justify;">Consider “Maria,” the SVP of marketing at a financial services firm. When she launched her transformation initiative to automate manual processes, piloting AI-driven analytics and personalizing customer engagement at scale, the early momentum was undeniable. She had a clear sponsor in the chief strategy officer, a healthy budget to fund pilots and an enthusiastic cross-functional team.</p>
<p style="text-align: justify;">Within three months, everything changed. Her executive sponsor left the company, the budget was cut in a midyear reforecast and new regulations weakened the business case. Maria’s original plan no longer matched reality, but the expectations for delivery remained unchanged. Maria faced a choice: Keep pushing forward with a broken design, or pause, reframe the constraints, and rebuild the plan for the world she was actually operating in.</p>
<p style="text-align: justify;">We’ve seen this scenario play out repeatedly through our work advising and coaching executives in financial services and beyond. Leaders who succeed in these moments don’t double down on the original playbook. Instead, they do three things: They rebuild their political capital, increase resiliency and reset expectations. Here’s how.</p>
<p style="text-align: justify;"><strong>REBUILD POLITICAL CAPITAL</strong></p>
<p style="text-align: justify;"><a href="https://www.mckinsey.com/featured-insights/people-in-progress/leveraging-sponsorship-to-build-experience-capital?utm_source=chatgpt.com" rel="nofollow"><span style="color: #0c71c3;">McKinsey research</span></a> shows that leaders who diversify their sponsorship ties and build multiple advocacy relationships develop greater resilience and long-term career capital compared to those who rely on a single champion. In the same way, bringing together a broader group of supporters makes a project less vulnerable and more likely to keep moving forward when circumstances change. Approaching sponsorship as a <a href="https://hbr.org/2012/09/manage-with-a-portfolio-mindse" rel="nofollow"><span style="color: #0c71c3;">portfolio</span> </a>— diverse, balanced and built to last — makes initiatives far less vulnerable when circumstances change.</p>
<p style="text-align: justify;">When Maria lost her chief strategy officer sponsor, she didn’t search for a single new champion. Instead, she created a <span style="color: #0c71c3;"><a href="https://hbr.org/2022/03/creating-high-impact-coalitions" rel="nofollow" style="color: #0c71c3;">coalition</a></span> and built a shadow sponsor triangle.</p>
<p style="text-align: justify;">She also convened a small <span style="color: #0c71c3;">“<a href="https://hbr.org/2022/06/forget-mentors-you-should-build-a-circle-of-advisers" rel="nofollow" style="color: #0c71c3;">kitchen cabinet</a>” </span>of peers to preview her materials and flag risks before they reached the CEO. These moves not only protected her mandate but also gave her more durable backing than one executive ever could.</p>
<p style="text-align: justify;"><strong>INCREASE RESILIENCY</strong></p>
<p style="text-align: justify;">Resilient leaders don’t assume conditions will stay the same; they build systems that can absorb shocks. By grounding resilience in both practical tools and guiding questions, leaders can hardwire these principles into their systems. The goal isn’t just to withstand disruption, but to build organizational strength that endures well beyond it.</p>
<p style="text-align: justify;">There’s no single playbook for resilience. It’s built through a combination of reflection, reprioritization and readiness. Maria identified three tools that would help her address her situation.</p>
<p style="text-align: justify;">Maria used a “Conditions Ledger” to reassess her stalled transformation initiative. This one-page snapshot of what had been true, what had changed, the impact and the decision required clarified that the transformation wasn’t failing but operating under different conditions.</p>
<p style="text-align: justify;">From there, she applied a <span style="color: #0c71c3;"><a href="https://www.mckinsey.com/capabilities/people-and-organizational-performance/our-insights/a-new-operating-model-for-a-new-world" rel="nofollow" style="color: #0c71c3;">Stop — Start—Scale grid</a></span> to think through how to regain momentum for the initiative. The exercise prompted her to stop vanity campaigns, start work on onboarding fixes and scale successful retention pilots, often borrowing capacity from analytics or renegotiating with vendors to stretch limited funds.</p>
<p style="text-align: justify;">Then she looked to the <span style="color: #0c71c3;"><a href="https://www3.weforum.org/docs/WEF_A_Framework_for_Building_Organizational_Resilience_in_an_Uncertain_Future_2022.pdf" rel="nofollow" style="color: #0c71c3;">World Economic Forum’s resilience framework</a></span> for a useful self-check. In times of uncertainty, ask yourself:</p>

<p style="text-align: justify;">What two or three paths forward seem most viable right now?</p>
<p style="text-align: justify;">What information are we missing, and how will we close that gap?</p>
<p style="text-align: justify;">What trade-offs or implications (budget, risk, customer impact) do we need to make visible?</p>
<p style="text-align: justify;">What recommendation or next step will we commit to, and when will we revisit progress?</p>
<p style="text-align: justify;">Sponsors move on. Budgets shrink. Regulations change. In today’s volatile environment, the conditions for success rarely stay static. The leaders who endure aren’t those who cling to the original design. They’re the ones who broaden their coalitions, build resiliency into their systems, and reset expectations as realities shift.</p>
