He aquí tres trampas que debe evitar conforme adquiere mayor poder formal.

Quieren sentirse realmente escuchados, no gestionados.

Imagine a senior leadership team gathered to debate a key strategic initiative. Around the table, you’re probably picturing confident, decisive voices — people who project polish, command attention and always seem to have the answers. After all, confidence and decisiveness are hallmark traits of executive presence, a quality long sought by boards, taught at top business schools and used at performance review time as a catch-all descriptor to either promote or shelve C-suite hopefuls.

And yet my experiences as both a CEO coach and former Fortune 50 executive have shown me that the very behaviors that can help establish executive presence early in a career — being seen as the smartest person in the room, projecting unwavering confidence, always having an answer ready — often backfire as leaders advance into the C-suite. When leaders cling to these habits as they become more senior, they unintentionally narrow the flow of information, erode ownership and trust, create teams that defer rather than contribute and weaken decision-making. In time, this leads to lost influence, team disengagement, slowed innovation and organizational drift.

Here are three traps to avoid as you gain more formal power.

THE EXPERTISE TRAP

All members of the C-suite start their careers working in a focus area, such as finance, operations, sales, law or engineering. They build their reputations by gaining deep expertise, being the go-to problem solver. As they progress and are rewarded with greater responsibility and a larger remit, their professional identity and basis for leading must become broader than simply being an expert on one area of the business. They must now coach and hold others accountable for achieving the outcomes that used to fill their own days. Leaders often struggle to make this shift because it requires them to let go of the expertise that made them successful.

Shifting your working identity away from the baseline expertise that helped build your career requires basic steps as well as a change in mindset. Start by defining clear outcomes for each of your direct reports, agreeing on concrete success metrics and scheduling regular check-ins. Use these to review progress and remove obstacles — not to redo the work. Deliberately reassign core tasks you once owned, along with explicit decision rights and timelines, so your team knows what they are now accountable for.

Internally, this means resisting the urge to be the “answer person. ”You want your identity to shift from “the expert who knows” to “the leader who builds other experts” — this is what your organization actually needs at the top.

THE UNSHAKEABLE CONFIDENCE PARADOX

In turbulent times, employees want a leader who projects hope and confidence. However, projecting unshakeable confidence in an uncertain business climate can look inauthentic and out of touch, and some leaders who lean too hard into this ultimately come across as detached rather than steady.

The most effective senior leaders know when to set their confidence aside. Admit when you don’t know something. This humility makes it safe for others to do the same, and contributes to the kind of transparent culture where real problems surface before they become crises. Be clear-eyed about risks and unafraid to talk about them openly, even as you offer a realistic path forward. What separates steady from detached leaders is whether people feel that you’re truly listening and sharing the weight of what they’re facing.

That doesn’t mean that you should go around saying “I’m not sure what to do.” The goal is to acknowledge uncertainty without abdicating responsibility. To do this, explicitly tie your uncertainty to the situation at hand. Research suggests that leaders who frame uncertainty situationally (“this is a genuinely complex decision”) are rated as more competent than those who make it personal (“I’m not sure what to do”).

THE VALUE-ADD TRAP

Early in your career, having a point of view on everything signals engagement, intelligence and leadership potential. You’re expected to be heard, to improve ideas, to demonstrate your value in every meeting. It’s precisely this behavior that gets you noticed and promoted. But at the CEO level, the same instinct can quietly frustrate and undermine the people around you.

Marshall Goldsmith, whose work with top executives over four decades has shaped much of modern leadership coaching, calls this “adding too much value.” The dynamic is deceptively simple: a team member brings you a good idea. Instead of saying “great, run with it,” you stop and take the time to improve it. The idea’s quality goes up perhaps 5%. Your team member’s ownership of it drops by 50%. As Goldsmith puts it, it’s no longer their idea — it’s yours. And people don’t fight for ideas that belong to someone else.

The fix isn’t to go quiet in meetings or not to give feedback to your direct reports. It’s to develop the discipline to speak last, ask more than you tell and recognize that your job at the top is to make other people’s thinking better — not to replace it. This is harder than it sounds for leaders who built their reputations on having the best answer in the room.

This dynamic is particularly pronounced with younger employees. Gen Z, more than any previous generation, tends to be skeptical of impersonal leadership messages and often perceives overly polished behavior as inauthentic. They want to feel genuinely heard, not managed. In my coaching work with Gen Z executives and leaders who manage them, I’ve consistently seen that leaders who create space for others’ ideas — who ask rather than tell, and resist the urge to improve everything — earn stronger loyalty, initiative and follow-through from this cohort that the classic executive presence playbook typically produces.

CONCLUSION

Return to that senior leadership meeting for a moment. The most effective leader in the room may surprise you: They’re not the first to speak. They’re not the one with the loudest or most polished answer. They’re the one who asks the question that unlocks everyone else’s thinking and creates the conditions for the best idea to emerge — regardless of whose mouth it comes from. Their authority doesn’t need to be announced. The room already knows it.

This idea can bring relief to executives. It means giving up the armor of always having the answer. Releasing the pressure of being the smartest person in the room. Trusting that admitting uncertainty doesn’t make you look weak. And discovering that when you stop performing leadership, you can finally start practicing it.

The most powerful person in that meeting isn’t the one with the most to say. They’re the one who knows exactly when to stop talking.

He aquí cómo hacerlo.

In today’s workplace, uncertainty has become the norm. Economic headwinds and a volatile stock market have been prompting companies to slash or reallocate budgets midcourse. Generative AI and other forms of automation are reshaping jobs, workflows and enterprise priorities at a pace few leaders anticipated. At the same time, the constant drive for productivity and rapid technological advancement leaves organizations stretched thin, demanding more with fewer resources, tighter timelines and heightened scrutiny from boards and investors.

The World Economic Forum confirms that business leaders are not immune; they must respond to this heightened uncertainty with greater adaptability, coordinated action and targeted investment. These skills are essential not only to survive today’s headwinds but also to build long-term organizational resilience. In such an environment, even the most promising initiatives can stall when the conditions that supported them no longer hold.

Consider “Maria,” the SVP of marketing at a financial services firm. When she launched her transformation initiative to automate manual processes, piloting AI-driven analytics and personalizing customer engagement at scale, the early momentum was undeniable. She had a clear sponsor in the chief strategy officer, a healthy budget to fund pilots and an enthusiastic cross-functional team.

Within three months, everything changed. Her executive sponsor left the company, the budget was cut in a midyear reforecast and new regulations weakened the business case. Maria’s original plan no longer matched reality, but the expectations for delivery remained unchanged. Maria faced a choice: Keep pushing forward with a broken design, or pause, reframe the constraints, and rebuild the plan for the world she was actually operating in.

We’ve seen this scenario play out repeatedly through our work advising and coaching executives in financial services and beyond. Leaders who succeed in these moments don’t double down on the original playbook. Instead, they do three things: They rebuild their political capital, increase resiliency and reset expectations. Here’s how.

REBUILD POLITICAL CAPITAL

McKinsey research shows that leaders who diversify their sponsorship ties and build multiple advocacy relationships develop greater resilience and long-term career capital compared to those who rely on a single champion. In the same way, bringing together a broader group of supporters makes a project less vulnerable and more likely to keep moving forward when circumstances change. Approaching sponsorship as a portfolio — diverse, balanced and built to last — makes initiatives far less vulnerable when circumstances change.

When Maria lost her chief strategy officer sponsor, she didn’t search for a single new champion. Instead, she created a coalition and built a shadow sponsor triangle.

She also convened a small “kitchen cabinet” of peers to preview her materials and flag risks before they reached the CEO. These moves not only protected her mandate but also gave her more durable backing than one executive ever could.

INCREASE RESILIENCY

Resilient leaders don’t assume conditions will stay the same; they build systems that can absorb shocks. By grounding resilience in both practical tools and guiding questions, leaders can hardwire these principles into their systems. The goal isn’t just to withstand disruption, but to build organizational strength that endures well beyond it.

There’s no single playbook for resilience. It’s built through a combination of reflection, reprioritization and readiness. Maria identified three tools that would help her address her situation.

Maria used a “Conditions Ledger” to reassess her stalled transformation initiative. This one-page snapshot of what had been true, what had changed, the impact and the decision required clarified that the transformation wasn’t failing but operating under different conditions.

From there, she applied a Stop — Start—Scale grid to think through how to regain momentum for the initiative. The exercise prompted her to stop vanity campaigns, start work on onboarding fixes and scale successful retention pilots, often borrowing capacity from analytics or renegotiating with vendors to stretch limited funds.

Then she looked to the World Economic Forum’s resilience framework for a useful self-check. In times of uncertainty, ask yourself:

RESOLVE: Am I clear on the purpose and prepared to protect it when conditions shift?

COMMUNICATION: Have I made priorities and trade-offs visible to my team and stakeholders?

AGILITY: Can we adapt quickly if assumptions change, and have we rehearsed scenarios?

EMPOWERMENT: Is my team equipped and trusted to act without waiting for top-down approval?

Whether you use one or all of these tools, the goal is the same: to turn uncertainty into insight and rebuild forward momentum. Resilience isn’t a static trait. It’s a system you design, test and strengthen over time.

RESET EXPECTATIONS

Gallup research shows the importance of setting clear expectations with teams: Only 47% of employees strongly agree they know what’s expected of them at work, and this lack of clarity is one of the strongest predictors of disengagement and mistrust. When leaders make expectations explicit, employee engagement and performance increase significantly.

Re-contracting with your team isn’t about lowering standards or ambition; it’s about creating clarity, alignment and credibility in the face of uncertainty. It helps teams move from confusion to confidence by reestablishing what success looks like under new conditions. Leaders who skip this step of clarifying roles and responsibilities, resetting team norms, and redefining goals and success metrics risk eroding credibility and burning out their teams by holding onto outdated assumptions.

A simple decision checklist, adapted from Erik Larson’s HBR article “A Checklist for Making Faster, Better Decisions” (2016), provides a practical way to structure these conversations. It’s best used as a team exercise, not a solo reflection. By discussing each question together, leaders and teams can surface assumptions, identify blind spots and cocreate alignment.

Instead of yes/no questions, invite the team to discuss how clearly each element is defined or where more clarity is needed. For example:

What conditions have changed, and how do they affect our priorities?

What two or three paths forward seem most viable right now?

What information are we missing, and how will we close that gap?

What trade-offs or implications (budget, risk, customer impact) do we need to make visible?

What recommendation or next step will we commit to, and when will we revisit progress?

Sponsors move on. Budgets shrink. Regulations change. In today’s volatile environment, the conditions for success rarely stay static. The leaders who endure aren’t those who cling to the original design. They’re the ones who broaden their coalitions, build resiliency into their systems, and reset expectations as realities shift.

Maria’s pivot from an ambitious transformation to a focused, back-to-basics marketing strategy did more than save her program. It demonstrated adaptability, reinforced her credibility and earned her a stronger voice at the leadership table. In uncertain times, that’s the kind of leadership that endures.

The words and actions of people at work, in our community and in society that don’t live up to our expectations.

In the wake of disappointment, we’re often told to roll with the punches and move on. But this advice underestimates the emotional impact we experience, the choices we face and the potential for learning.

Here are six ways to respond to disappointment wisely and be strategic about your next move.

MANAGE YOUR EMOTIONS

Start by acknowledging and accepting your feelings and thoughts about the letdown as natural. Unpack your disappointment, pinpointing your feelings and labeling them using specific words. Identifying and naming your emotions eases their intensity, guides your response, and helps you chart the most constructive path forward.

REASSESS YOUR EXPECTATIONS

Review what the decision-makers said — or implied — about what they were looking for. Put yourself in their shoes and ask: Did you provide the evidence they needed? Whether it’s your day-to-day impact, personal brand, the quality of your pitch or your performance in an interview, how well did you make your case?

ALLOW FOR RECOVERY

Disappointment can be draining, taking a toll on you emotionally and sapping your motivation and productivity. Your well-being and performance will rebound most quickly if you take the time and space to replenish your internal resources. This doesn’t mean stopping or retreating for months on end but intentionally engaging in restorative nonwork activities.

DRAW OUT LEARNING

It can be painful to reflect on disappointment, so it’s tempting to avoid it altogether or do it superficially. But that’s a missed opportunity to learn something that will increase your chances of success next time around.

Ask your co-workers and others close to you, including at home, what they noticed about you or remember you talking about during the process. Then turn inward, focusing on what it will take to create the best version of your next future self.

REBOOT YOUR CONFIDENCE

It’s natural for self-doubt to creep in when you’ve had a setback. While these thoughts are understandable, staying stuck in them will hold you back.

Start by putting this event in perspective. Take a moment to revisit and reflect on your previous achievements. Zoom out and ask yourself: Will this really matter in a year?

Next, start taking concrete steps to regain momentum, whether it’s volunteering for a new project, pitching another idea or simply speaking up in a meeting. Small wins rebuild confidence.

MOVE FORWARD

Identify the decision-makers, sponsors, collaborators, informal leaders, mentors, and others who lift you up and tell them about your ambition, inviting them to help. Go above and beyond in your work, showing how well you perform and that you can progress. Be a positive force for good, strengthening your reputation as somebody who’s good to work with and be around.

Dealing with disappointment is a strategic endeavor. It involves a series of choices about how to respond and what to do next. Done badly, it diminishes your reputation and damages your prospects. Done well, it strengthens your resolve, clarifies your focus, and positions you for growth.
