<p>uchos de los expertos que asesoran y estudian a gerentes sobrecargados dicen que ven surgir los mismos patrones una y otra vez: líderes que no pueden decir que no; que no pueden evitar que el correo electrónico y la agenda los consuman; o que<span> </span><span style="color: #0c71c3;"><a href="https://hbr.org/2023/08/managers-are-burned-out-heres-how-to-help-them-recharge" rel="nofollow" style="color: #0c71c3;">se agoten tratando de hacerlo todo</a></span><span> </span>por sí mismos.</p>
<p>Nos comunicamos con cinco de estos expertos para averiguar qué es lo que realmente funciona. Esto fue lo que nos dijeron.</p>
<p><strong>1. Piense en grupos pequeños, no en individuos.</strong></p>
<p>Tal vez usted no pueda cambiar la forma en que está estructurada su organización, pero sí puede cambiar la manera en que su equipo opera, dice Ron Carucci, cofundador y socio gerente de Navalent, una firma de consultoría. Si usted<span> </span><span style="color: #0c71c3;"><a href="https://hbr.org/2023/10/do-you-manage-too-many-people" rel="nofollow" style="color: #0c71c3;">dirige a más de 10 personas</a></span>, Carucci sugiere organizar a sus empleados en pequeños grupos de tres o cuatro, agrupándolos por proyecto o por especialidad.</p>
<p><strong>2. Diga que no, incluso a las buenas ideas.</strong></p>

<p><strong>3. Comience el trabajo en la misma sintonía.</strong></p>
<p>Ya sea que esté iniciando algo grande o simplemente la semana laboral que viene, Edward Salas, profesor de psicología en la Business School de la Universidad Rice, recomienda realizar primero una reunión previa.</p>
<p><strong>4. Priorice la resolución de problemas en las reuniones.</strong></p>
<p>La mayoría de los líderes usan el correo electrónico y las reuniones presenciales al revés, dice Repenning. Utilizan las reuniones presenciales para actualizaciones rutinarias de proyectos que no requieren mucha discusión, y Slack o el correo electrónico para resolver problemas, lo que puede volverse prolongado, excesivamente complejo e ineficiente.</p>
<p>Repenning recomienda invertir ese enfoque. “Las reuniones bien estructuradas de 15 o 30 minutos al día pueden eliminar cientos de mensajes en Slack y correos electrónicos.”</p>
<p><strong>5. Establezca límites en torno a las reuniones a las que asiste.</strong></p>
<p>“Pasar ocho horas al día sentado en salas de conferencias o en Zoom, y luego hacer su trabajo real por la noche, no es sostenible”, dice Beth Humberd, profesora asociada de administración en la Manning School of Business de la Universidad de Massachusetts Lowell. “Confíe en su intuición sobre qué vale su tiempo y en qué reuniones realmente se le necesita, frente a aquellas en las que solo necesita el resumen.”</p>
<p><strong>6. Sea honesto con su equipo.</strong></p>
<p>Cuanto más ocupado esté, más necesitará su equipo instrucciones explícitas sobre cómo trabajar con usted, dice Humberd. Por eso “usted debe ser el gerente que dice desde el principio: ‘Estoy dirigiendo a más personas y todavía estoy aprendiendo. Necesito su ayuda. Síganme insistiendo si no respondo. Búsquenme si dije que nos comunicaríamos y no lo hemos hecho’”, afirma.</p>
<p><strong>7. Cuide su estado mental y físico.</strong></p>
<p>Carucci aconseja observar cómo está “metabolizando” los factores estresantes que le afectan. “Preste atención a los estímulos que está absorbiendo y a la narrativa que se desarrolla en su cabeza”, dice. “Cuando usted se presenta desregulado, se convierte en su peor enemigo.”</p>
<p><strong>8. Sepa cuándo resistirse y cuándo alejarse.</strong></p>
<p>Si su empresa está recortando costos al asignarle más personas a su cargo y acumulando más trabajo, “quizá sea momento de preguntarse cuánto tiempo desea quedarse”, dice Leonard Schlesinger, profesor de la Baker Foundation en la Harvard Business School.</p>
<p><a href="https://hbr.org/2024/04/should-you-quit-your-meh-job-or-is-it-salvageable" rel="nofollow"><span style="color: #0c71c3;">Antes de renunciar</span></a>, Schlesinger recomienda conectarse con colegas que estén en la misma situación y buscar maneras de captar la atención de la dirección. 				<div class="et_pb_toggle_content clearfix"><p style="text-align: justify;">Many of the experts who coach and study overloaded managers say they see the same patterns emerge again and again: Leaders who can’t say no; can’t keep the inbox and calendar from eating them alive; or who <span style="color: #0c71c3;"><a href="https://hbr.org/2023/08/managers-are-burned-out-heres-how-to-help-them-recharge" rel="nofollow" style="color: #0c71c3;">burn out trying to do everything</a> </span>themselves.</p>
<p style="text-align: justify;">We reached out to five of these experts to find out what actually works. Here’s what they told us.</p>
<p style="text-align: justify;"><strong>1. Think small groups, not individuals.</strong></p>
<p style="text-align: justify;">You might not be able to change how your organization is set up, but you can change how your team operates, says Ron Carucci, co-founder and managing partner at Navalent, a consulting firm. If you <span style="color: #0c71c3;"><a href="https://hbr.org/2023/10/do-you-manage-too-many-people" rel="nofollow" style="color: #0c71c3;">manage more than 10 people</a></span>, Carucci suggests organizing your employees into small groups of three or four, grouping people together by project or by specialty.</p>
<p style="text-align: justify;"><strong>2. Say no—even to good ideas.</strong></p>
<p style="text-align: justify;">“It’s the role of leaders to say no to good ideas,” says Nelson Repenning, faculty director of the MIT Leadership Center. “There’s good evidence that most teams take on too much and that overload is self-inflicted.”</p>
<p style="text-align: justify;">The solution is to ruthlessly prioritize <span style="color: #0c71c3;"><a href="https://hbr.org/2018/07/how-to-focus-on-whats-important-not-just-whats-urgent" rel="nofollow" style="color: #0c71c3;">what deserves your attention</a></span>, then keep all your commitments in one place. Get your team in the habit of finishing their top priority before jumping on to the next.</p>
<p style="text-align: justify;"><strong>3. Start work on the same page.</strong></p>
<p style="text-align: justify;">Whether you’re kicking off something big or just the week of work ahead, Edward Salas, a professor of psychology at Rice University’s business school, recommends running a pre-brief first.</p>
<p style="text-align: justify;"><strong>4. Prioritize problem-solving in meetings.</strong></p>
<p style="text-align: justify;">Most leaders use email and face-to-face meetings backwards, says MIT’s Repenning. They use face-to-face meetings for routine project updates that don’t require much discussion, and Slack or email for problem-solving, which can be drawn out, overly complex, and inefficient.</p>
<p style="text-align: justify;">Repenning recommends flipping that approach. “Well-structured huddles of 15 or 30 minutes a day can eliminate hundreds of Slacks and emails.”</p>
<p style="text-align: justify;"><strong>5. Set boundaries around which meetings you attend.</strong></p>
<p style="text-align: justify;">“Spending eight hours a day sitting in conference rooms or on Zoom, then doing your actual work at night isn’t sustainable,” says Beth Humberd, associate professor of management at UMass Lowell’s Manning School of Business. “Trust your gut on what’s worth your time and which meetings truly need you versus those where you just need the summary.”</p>
<p style="text-align: justify;"><strong>6. Be real with your team.</strong></p>
<p style="text-align: justify;">The busier you get, the more your team needs explicit instructions on how to work with you, says Humberd. That’s why “you need to be the manager who says upfront, ‘I’m managing more people and still learning. I need your help. Bug me if I don’t respond. Follow up with me if I said we’d connect and we haven’t,’” she says.</p>
<p style="text-align: justify;"><strong>7. Tend to your state of mind and body.</strong></p>
<p style="text-align: justify;">Carucci advises looking at how you’re “metabolizing” the stressors coming at you. “Pay attention to the input you’re absorbing and the narrative running in your head,” he says. “When you show up dysregulated, you become your own worst enemy.”</p>
<p style="text-align: justify;"><strong>8. Know when to push back, and when to walk away.</strong></p>
<p style="text-align: justify;">If your company is cutting costs by giving you more people to manage and piling on extra work, “it might be time to ask how long you want to stay,” says Leonard Schlesinger, the Baker Foundation professor at Harvard Business School.</p>
<p style="text-align: justify;"><a href="https://hbr.org/2024/04/should-you-quit-your-meh-job-or-is-it-salvageable" rel="nofollow"><span style="color: #0c71c3;">Before you quit</span></a>, Schlesinger recommends connecting with peers in the same situation and looking for ways to get management’s attention. Work together to identify where changes in workload or decision-making could help, both individually and as a group.</p></div>
