It Real in a World Obsessed with Being Happy”.

There’s a fine line between an upbeat attitude and its harmful counterpart: toxic positivity. When your optimism becomes excessive or dismissive, it can leave people around you feeling frustrated and unheard.

“The problem with always having a positive spin on everything is that it invalidates other people’s feelings and experiences,” according to Neal Lester, a professor at Arizona State University, and the founding director of Project Humanities, which fosters cross-disciplinary dialogue and connection.

Toxic positivity often stems from discomfort with negative emotions, says Whitney Goodman, a therapist and author of “Toxic Positivity: Keeping It Real in a World Obsessed with Being Happy.”

Here’s what our experts say to look out for in how you act, talk and behave — and better ways to respond.

SIGN #1: YOU’RE QUICK TO DOWNPLAY YOUR COLLEAGUES’ PROBLEMS

A colleague confides that they’re struggling with a challenging project; your instinct is to offer quick comfort, so you say something like, “Everything will be fine,” or “Don’t overthink it.” While well-intentioned, these responses are counterproductive and can contribute to toxic positivity, says Lester. “

INSTEAD: Prioritize “listening, understanding and validating,” says Goodman. Acknowledge the other person’s reality, adds Lester. “Lean into where people are, rather than trying to map out a place where you want them to be.”

SIGN #2: YOU DISMISS SKEPTICS AS “DIFFICULT” PEOPLE

You have an employee who always has a problem or criticism. In your mind, they’re just plain “difficult.” But this perception might be a symptom of toxic positivity, says Goodman.

INSTEAD: Recognize the value of critical voices on your team. “You need people who point out when something isn’t working,” Goodman says. Work on fostering psychological safety, where team members can broach problems without fear or guilt.

SIGN #3: YOU’RE ALWAYS LOOKING ON “THE BRIGHT SIDE” AND FINDING THE “SILVER LINING”

Empty, feel-good phrases often come across as insincere and patronizing, notes Goodman. “People sense you’re trying to make them stop talking — and a lot of times, that’s exactly what you’re doing.”

INSTEAD: Stop with the platitudes. Goodman recommends active listening to understand what your colleague needs and wants at that moment.

SIGN #4: YOU IMMEDIATELY SHIFT TO FIX-IT MODE WHEN YOUR COLLEAGUES ARE UPSET

When a team member tells you about the weight of a stressful work situation, you instantly launch into fix-it mode, rattling off a list of solutions: “Have you tried this? What about that? Here’s what you should do.” This rush to address the issue is a form of toxic positivity that implies your colleague’s feelings are something to be solved rather than acknowledged and validated, says Lester.

INSTEAD: Allow your colleague to vent and express their emotions before offering solutions, advises Lester. “Listen to try to understand, not to respond.”

SIGN #5: YOU CAN’T RESIST SHARING YOUR THOUGHTS ON LINKEDIN

Sharing good news on social media can be a strategic career move and complimenting others is nice to do, but if you frequently post to project an upbeat image, it could signal an underlying issue of toxic positivity.

INSTEAD: Check yourself the next time you begin a flowery post or comment. This is not to say that you should “share the hardest parts of your life on the internet,” says Goodman, but rather make sure that you aren’t “using positivity to deal with your emotions.”

Identifying and addressing toxic positivity doesn’t mean abandoning your optimism altogether. The key is learning to listen, show real support and let people feel what they’re feeling, even when it’s hard.

Being happy and positive at work can be a win-win for employees and organizations. An extensive Saïd Business School study showed that employees are 13% more productive when happy. But what happens when your boss weaponizes positivity?

Time and time again I’ve seen leaders practice toxic positivity. No matter how bad or stressful the situation is, they convince themselves that simply acting happy or thinking positively will change the outcome — then spread this toxic positivity to their teams. By doing so, they put the responsibility on individuals to try to survive and persevere in broken and dysfunctional environments, without addressing the root causes at hand.

How can you tell the difference between a boss who is optimistic, thinks positively and coaches and inspires their team, and one who practices toxic positivity? Here are three red flags to watch for.

THEY SURROUND THEMSELVES WITH YES PEOPLE.

“We won’t take no for an answer,” one sales leader I used to work with would always say. “No is not an option.” On the rare occasions he was challenged, he evoked military analogies: “Some of the greatest generals never retreated from the battlefield. We are staying on the field.” He was always positive, smiling and upbeat when delivering these repetitive messages.

“As a leader, you have to balance optimism with a dose of realism,” offers Sonali Pai, founder of Grapefruit Beauty Collective.

According to Pai, an optimistic leader will be balanced in positive and realistic thinking. They will be willing to hear about what’s not working, to problem solve with the team and to pivot when necessary. They’ll take no for an answer and accept that failure is an option. Once leaders accept failure, they can reevaluate what to do differently next time around.

THEY PROVIDE EXCESSIVE PRAISE.

A leader who is filled with toxic positivity may use praise, compliments and flattery as a form of manipulation. They might appeal to someone’s people-pleasing tendencies and desire to save the day, flattering them into doing what they would like done.

I’ve seen that this is of particular concern in a market characterized by layoffs, downsizing and budget cuts. Leaders often won’t make tough calls on what work must stop and what work needs to continue, and they might encourage individuals to do more with less resourcing. Toxic positivity can at first seem like a motivator, but it can impact team morale and productivity over time.

THEY EXPECT PEOPLE TO BE HAPPY — NO MATTER THE CIRCUMSTANCES.

In uncertain economic times, employees can feel demotivated and overwhelmed. It’s not reasonable for leaders to expect employees to always be practicing gratitude and being joyful at work.

Good leaders validate how team members are feeling, rather than practicing toxic positivity. They avoid phrases like “It could be worse,” “Everything happens for a reason,” and “Look at the bright side.” Instead, they actively listen and offer help and support. For example, “I’m sorry this is happening. How can I help you today? Is there anything I can do for you at work to help support you?”
