<p style="text-align: justify;">When pressure rises, decision-making can quickly drift out of sync across your leadership team. Priorities often shift at the top, but your team may still be acting on yesterday’s assumptions. To keep execution aligned, you need to reset how decisions are interpreted and made.</p>
<p style="text-align: justify;">—Understand the signals you’re sending. Before correcting anyone’s behavior, examine how your own priorities may have shifted. Has your tolerance for risk changed?</p>

<p>os líderes responsables de planificar y ejecutar programas de cambio suelen tener resultados mixtos. Como investigadores en el estudio científico de la influencia y la persuasión, hemos experimentado de primera mano cómo las estrategias que ofrecen resultados inmediatos no siempre producen cambios persistentes a largo plazo en estas situaciones, y sabemos qué es lo que puede ayudar.</p>
<p>Durante los últimos cuatro años, nuestro equipo de <span style="color: #0c71c3;"><a href="https://influenceatwork.co.uk/our-team/" style="color: #0c71c3;">científicos del comportamiento</a></span>, liderado por Eloise Copland, Olivia Pattison y Clara Federrath, ha estado trabajando con comunidades agrícolas en Vietnam para implementar una serie de programas relacionados con el medio ambiente y el cambio climático. Si bien el cultivo de arroz sustenta muchas vidas y medios de subsistencia en esta región, también produce altos niveles de gases de efecto invernadero, incluido el metano, que contribuye a los problemas relacionados con el clima. De hecho, la mitad de las emisiones agrícolas del país <span style="color: #0c71c3;"><a href="https://eastasiaforum.org/2022/05/14/vietnams-rice-sector-is-the-key-to-meeting-methane-reduction-targets/" style="color: #0c71c3;">provienen</a></span> de los <span style="color: #0c71c3;"><a href="https://www.worldbank.org/en/news/press-release/2022/09/24/transition-to-low-carbon-rice-will-help-vietnam-meet-its-emission-target-while-maintaining-competitiveness-edge" style="color: #0c71c3;">campos de arroz</a></span>. Por ello, en 2019, el gobierno vietnamita <span style="color: #0c71c3;"><a href="https://link.springer.com/article/10.1007/s10113-022-01898-z" style="color: #0c71c3;">estableció objetivos</a></span> para que los agricultores adoptaran métodos más sostenibles, como reducir su dependencia de ciertos fertilizantes y limitar la quema de cultivos para frenar las emisiones de gases de efecto invernadero; cambios que deben mantenerse durante años para que los efectos ambientales sean significativos.</p>
<p>Después de un período de estudios de observación, encuestas y grupos de discusión con las partes interesadas (con el apoyo financiero de <span style="color: #0c71c3;"><a href="https://www.earthcare.foundation/en" style="color: #0c71c3;">Earthcare Foundation</a></span>, una organización benéfica registrada), nuestro equipo implementó tres intervenciones que produjeron efectos positivos, y que han persistido durante cuatro años. Nuestra experiencia en esta investigación, así como nuestras observaciones más amplias sobre el proceso de influencia, nos llevan a creer que estos tres enfoques pueden (y deben) ser utilizados por cualquiera que necesite persuadir a largo plazo en un sistema complejo:</p>
<ol>
<li><strong> Ofrecer compromisos de forma proactiva</strong></li>
</ol>
<p>Existen muchos métodos agrícolas probados y sostenibles, pero su adopción suele ser baja debido al costo y la complejidad de la implementación. Por ejemplo, persuadir a los agricultores para que dejen de usar ciertos fertilizantes químicos y cambien completamente a métodos de siembra en seco es ideal, pero puede resultar en una pérdida de tiempo de siembra. Para los agricultores rurales con una explotación agrícola modesta, esto puede significar la diferencia entre obtener ganancias o no.</p>
<p>Por lo tanto, nuestro equipo de investigación identificó y priorizó los compromisos, es decir, las acciones que los agricultores podrían adoptar, no en función de lo que produciría el máximo impacto ambiental, sino de lo que podrían incorporar de manera realista en sus prácticas diarias. Por ejemplo, abogamos por alternar la siembra de cultivos húmedos y secos en lugar de cambiar por completo, y reducir (en lugar de eliminar) el uso de fertilizantes químicos.</p>
<p>La disposición a ofrecer concesiones por adelantado es una forma infrautilizada del <span style="color: #0c71c3;"><a href="https://psycnet.apa.org/record/1975-11600-001" style="color: #0c71c3;">principio de reciprocidad de Cialdini</a></span>. Las concesiones funcionan porque, cuando se ofrecen de manera proactiva, pueden activar un poderoso sentimiento de obligación (incluso si el receptor no lo reconoce explícitamente), lo que puede generar un mayor compromiso y una voluntad de intercambio recíproco. También son pragmáticas, ya que ofrecen un enfoque más gradual para los cambios difíciles.</p>
<p>La lección para los líderes es clara: ofrecer a las personas concesiones de manera anticipada y sin ser solicitadas, en lugar de forzarlas a aceptar compromisos como parte de una negociación, ayuda a involucrarlas, lo que conduce a una mayor probabilidad de lograr un cambio duradero.</p>

<li><strong> Fomentar un sentido de unidad</strong></li>

<p>El poder de las identidades compartidas, conocido como el principio de <span style="color: #0c71c3;"><a href="https://www.youtube.com/watch?app=desktop&amp;amp;v=exBWheE7oY8" style="color: #0c71c3;">unidad</a></span>, aumenta la inclinación de las personas a interactuar con los demás y decir que sí a otros, no porque sean como ellos, sino porque comienzan a verse como parte de ellos. Como resultado, es más probable que los programas sean duraderos cuando los líderes identifican y destacan la existencia de identidades compartidas y crean programas en conjunto con los miembros del equipo, en lugar de simplemente imponerlos.</p>
<p>Para fomentar un sentido de unidad en nuestra iniciativa de cambio en Vietnam, buscamos trabajar con las comunidades, en lugar de trabajar sobre ellas. Esto se reflejó profundamente en la estructura de la programación; nuestros equipos de trabajo incluían a líderes comunitarios, maestros, funcionarios gubernamentales e incluso escolares.</p>
<p>Los propios agricultores, por ejemplo, terminaron liderando muchas de nuestras propuestas. A diferencia de la formación tradicional en las aulas, crearon parcelas de demostración en las comunidades para comparar los cultivos con métodos antiguos y los nuevos métodos sostenibles. Cocreamos programas de “agricultores-capacitando-agricultores” e incluimos talleres de habilidades de comunicación adaptados a las costumbres y preferencias culturales locales sobre cómo reclutar y capacitar eficazmente a otros agricultores. Nguyễn Thị Việt Hà, Directora de Asuntos Externos y Cooperación de la Unión de Agricultores de Vietnam (VNFU, por sus siglas en inglés), observó cómo “la construcción de una red de unidad mediante la participación y la comunicación entre los grupos de agricultores significaba que, incluso cuando surgían barreras o dificultades, se apoyaban entre ellos y en la comunidad en general”.</p>
<p>Al crear un sentido de unidad, ya sea desarrollando una identidad compartida o cocreando actividades críticas, los líderes pueden alinear los objetivos de los contribuyentes con los suyos y fomentar un cambio más duradero.</p>

<li><strong> Designar un administrador del sistema</strong></li>

<p>Cualquier éxito inicial, aunque sea motivo de celebración, también puede tentar a los líderes que trabajan por un cambio a largo plazo a asumir que todos están de acuerdo y que el trabajo está hecho. <p>Esta persona es responsable de asegurar que el cambio se mantenga en la comunidad afectada una vez que usted se retire. <p style="text-align: justify;">Leaders responsible for planning and executing change programs often meet with mixed success. As researchers in the scientific study of influence and persuasion, we have experienced firsthand how strategies that deliver immediate results don’t always produce persistent, longer-term change in these situations — and we know what can help.</p>
<p style="text-align: justify;">Over the past four years, our team of <span style="color: #0c71c3;"><a href="https://influenceatwork.co.uk/our-team/" rel="nofollow" style="color: #0c71c3;">behavioral scientists</a></span>, led by Eloise Copland, Olivia Pattison and Clara Federrath, has been working with farming communities in Vietnam to deliver a range of environmental and climate change-related programs. While rice farming underpins many lives and livelihoods in this region, it also produces high levels of greenhouse gases, including methane, which contributes to climate-related issues. Indeed, half the nation’s agricultural emissions <span style="color: #0c71c3;"><a href="https://eastasiaforum.org/2022/05/14/vietnams-rice-sector-is-the-key-to-meeting-methane-reduction-targets/" style="color: #0c71c3;">come from</a></span> <span style="color: #0c71c3;"><a href="https://www.worldbank.org/en/news/press-release/2022/09/24/transition-to-low-carbon-rice-will-help-vietnam-meet-its-emission-target-while-maintaining-competitiveness-edge" style="color: #0c71c3;">rice farms</a></span>. So, in 2019, the Vietnamese government <a href="https://link.springer.com/article/10.1007/s10113-022-01898-z" rel="nofollow"><span style="color: #0c71c3;">set targets</span></a> for farmers to embrace more sustainable methods, such as reducing their reliance on certain fertilizers and limiting crop burning to curb greenhouse gas emissions — changes that need to be sustained over years for the environmental effects to be meaningful.</p>
<p style="text-align: justify;">Following a period of observational studies, surveys and stakeholder focus groups — financially supported by <span style="color: #0c71c3;"><a href="https://www.earthcare.foundation/en" rel="nofollow" style="color: #0c71c3;">Earthcare Foundation</a></span> (a registered charity) — our team implemented three interventions, delivering positive effects that have persisted for four years. Our experience in this research, as well as our wider observations of the influence process, lead us to believe these three approaches can and should be used by anyone who needs to deliver long-haul persuasion in a complex system:</p>
<p style="text-align: justify;"><strong>OFFER COMPROMISES PROACTIVELY</strong></p>
<p style="text-align: justify;">Many proven and sustainable farming methods exist, but uptake is often low due to the cost and complexity of implementation. For example, persuading farmers to stop the use of certain chemical fertilizers and switching completely to dry planting methods is ideal, but can result in lost planting time. For rural farmers with a modest-sized holding, this can mean the difference between turning a profit or not.</p>
<p style="text-align: justify;">So our research team identified and prioritized compromises — actions farmers could take based not on what would deliver the maximum environmental impact, but on what they could realistically incorporate into their everyday practices. For example, we advocated alternating between wet and dry crop planting as opposed to switching completely and reducing (rather than eliminating) the use of chemical fertilizers.</p>
<p style="text-align: justify;">The willingness to offer upfront compromises is an underutilized form of <span style="color: #0c71c3;"><a href="https://psycnet.apa.org/record/1975-11600-001" rel="nofollow" style="color: #0c71c3;">Cialdini’s principle of reciprocity</a></span>. Compromises work because, when offered proactively, they can activate a powerful feeling of obligation (even if it is not recognized explicitly by the recipient), which can result in greater engagement and a willingness for reciprocal exchange. They are pragmatic, too, offering a more gradual approach to difficult change.</p>
<p style="text-align: justify;">The lesson for leaders is clear: Offering people concessions up front and unprompted, rather than forcing them to accept compromises as part of a negotiation, helps to engage them, leading to a greater likelihood of longer-lasting change.</p>
<p style="text-align: justify;"><strong>PROMOTE UNITY</strong></p>
<p style="text-align: justify;">The power of shared identities, known as the principle of <a href="https://www.youtube.com/watch?app=desktop&amp;v=exBWheE7oY8" rel="nofollow"><span style="color: #0c71c3;">unity</span></a>, increases people’s inclination to engage with and say yes to others not because they are like them, but because they start to see themselves as one of them. As a result, programs are more likely to be long lasting when leaders identify and highlight the existence of shared identities and co-create programs with team members, rather than simply mandate them.</p>
<p style="text-align: justify;">To propagate a sense of unity in our change initiative in Vietnam, we sought to work with communities, rather than on them. This was reflected most deeply in the structure of the programming; our working teams included community leaders, teachers, government officials and even schoolchildren.</p>
<p style="text-align: justify;">The farmers themselves, for example, ended up leading many of our offerings. In contrast to traditional classroom training, they set up demonstration plots in communities to showcase side-by-side comparisons of crops grown with old methods and newer sustainable ones. We co-created “farmers-training-farmers” programs and included communication-skills workshops tailored to local customs and cultural preferences about how to effectively recruit and train other farmers. Nguyễn Thị Việt Hà, Director of External Affairs &amp; Cooperation at the Vietnam Farmers’ Union (VNFU), observed how “building a network of unity by engaging and communicating among farmer groups meant that even when barriers or difficulties arose, they would call on each other and the wider community for support.”</p>
<p style="text-align: justify;">By creating a sense of unity, either by developing a sense of shared identity or co-creating critical activities, leaders can align contributors’ goals with their own and inspire more lasting change.</p>
<p style="text-align: justify;"><strong>APPOINT A SYSTEM STEWARD</strong></p>
<p style="text-align: justify;">Any early success, although a cause for celebration, can also tempt leaders working toward a long-term change into assuming that everyone is on board and the work is done. To avoid this recipe for reversion, those advocating and leading long-term change programs should appoint what we call a system steward.</p>
<p style="text-align: justify;">This person is responsible for seeing the change through with the affected community once you step away. Importantly, they shouldn’t be the person on the ground doing the work, but someone separate from you and your team whom you trust and who is also well known and respected by the people responsible for delivering the change. The role of the system steward is to lead ongoing efforts and coach and support people through the ongoing mindset shifts needed to make the change persist.</p>
<p style="text-align: justify;">As our programs in Southeast Asia extended across multiple different agricultural businesses and farming communities, the Vietnam Farmers’ Union (VNFU) acted as the system steward in our studies. They were chosen because of the important role they play as a trusted messenger as well as their meaningful connection across all the farming communities. They understood the need for change and could balance challenging and supporting farmers while remaining alert to their best interests.</p>
<p style="text-align: justify;">The results of these tactics in the Vietnamese farming community are impressive four years out: Farmers in our test communities now use 28 pounds (12.5 kilos) less chemical fertilizer per sao of rice harvested (a sao is a traditional Vietnamese unit of land equivalent to approximately 5,400 square feet or 500 square meters). That’s a 31.5% reduction, or around 194,000 tons (176,000 tonnes) per harvest. Farms that routinely <a href="https://www.bioknot.org.uk/news/the-vicious-cycle-of-rice-straw-burning-in-vietnam/" rel="nofollow"><span style="color: #0c71c3;">burn rice straw</span></a> after harvesting — a practice that, although quick, is environmentally devastating — have reduced from 57% to just 17%. Nine out of 10 farm holdings have adopted and are continuing to use at least one new sustainable rice technique — a positive impact on 1.7 million farming households. And although we cannot guarantee that these changes will last forever, that they have already endured for four years is a positive sign.</p>
<p style="text-align: justify;">As they face a range of complex issues, today’s leaders need to adopt tactics of persuasion that allow those on the receiving end to have skin in the game and feel that they have agency. This requires leaders to be proactive in offering upfront compromises, seek ways to foster an environment of unity and select the right system steward.</p>
