<p>La transformación que usted planificó fracasará si quienes la lideran no son capaces de comprender a quienes la viven. No se trata de pesimismo, sino de reconocer los patrones.</p>
<p>La buena noticia es que, una vez que identifica la brecha, tiene opciones: desarrollar la habilidad de forma sistemática, rediseñar la transformación para compensarla o hacer ajustes en el liderazgo alineando las capacidades con las necesidades. Lo que no puede hacer es ignorarla y esperar que la capacidad de entender a las personas aparezca mágicamente cuando la presión aumente. Eso no sucederá.</p>

When the people leading the transformation can’t read the people living it, even the best-designed initiative stalls.</p>
<p style="text-align: justify;">In my <span style="color: #0c71c3;"><a href="https://jennyfernandez.com/" rel="nofollow" style="color: #0c71c3;">executive coaching and leadership development advising work</a></span>, I see this pattern repeatedly: Organizations bring in leaders to drive change, but without the ability to read people accurately, even the strongest teams drift toward misalignment. What looks like change resistance is often a leadership perception gap. Leaders who respond effectively don’t begin by replacing their teams or scrapping the plan. They begin by <span style="color: #0c71c3;"><a href="https://hbr.org/2021/05/transform-your-technical-expertise-into-leadership" rel="nofollow" style="color: #0c71c3;">closing the gap</a> </span>between what leaders perceive and what people actually experience. The following strategies can help.</p>
<p style="text-align: justify;"><strong>1. DIAGNOSE THE GAP WITHOUT MAKING IT PERSONAL</strong></p>
<p style="text-align: justify;">When transformation stalls, the instinct is to question commitment. But the deeper issue is often perceptual, resulting from leaders who genuinely can’t see the disconnect between their intended impact and their actual perceived impact.</p>
<p style="text-align: justify;">Research on<span style="color: #0c71c3;"> <a href="https://hbr.org/2022/07/the-c-suite-skills-that-matter-most" rel="nofollow" style="color: #0c71c3;">C-suite skill gaps</a> </span>confirms this isn’t about intelligence or effort. Executives promoted for technical expertise often score significantly lower on measures of interpersonal accuracy: the ability to correctly interpret others’ emotional states and motivations. The gap is structural, not personal. Organizations<span style="color: #0c71c3;"> <a href="https://hbr.org/2022/12/dont-just-focus-on-your-technical-skills-focus-on-your-people-skills" rel="nofollow" style="color: #0c71c3;">promote for one set of skills</a> </span>and then expect a completely different set to appear on demand.</p>
<p style="text-align: justify;">The first reset is diagnostic. Before labeling anyone as resistant or tone-deaf, quantify the perception gap.</p>
<p style="text-align: justify;">Ask yourself:</p>
<p style="text-align: justify;">— After key meetings, can your senior leaders accurately predict how their teams feel about the direction?</p>
<p style="text-align: justify;">— Is there a measurable gap between what leaders report and what pulse data shows?</p>
<p style="text-align: justify;">— Are concerns being surfaced through backchannels rather than in the room?</p>
<p style="text-align: justify;">— Have you distinguished between leaders who dismiss feedback and those who simply can’t detect it?</p>
<p style="text-align: justify;">Leaders are often responding rationally to what they see. When what they see is incomplete, confusion and stalled transformation are predictable.</p>
<p style="text-align: justify;"><strong>PRO TIP:</strong> Conduct “Shadow &amp; Debrief” sessions. Have an executive coach or trusted peer shadow each senior leader through two or three live interactions: a team meeting, a one-on-one, a skip-level conversation. Afterward, compare what the leader observed to what the observer saw. Leaders rarely resist the feedback when it comes from a shared experience rather than a report.</p>
<p style="text-align: justify;"><strong>2. BUILD THE SKILL THROUGH REPETITION, NOT TRAINING</strong></p>
<p style="text-align: justify;">Most companies respond to people-reading deficits by sending executives to <span style="color: #0c71c3;"><a href="https://hbr.org/2025/08/soft-skills-matter-now-more-than-ever-according-to-new-research" rel="nofollow" style="color: #0c71c3;">emotional intelligence workshops</a></span>. It doesn’t work. Research on <span style="color: #0c71c3;"><a href="https://journals.aom.org/doi/10.5465/256442" rel="nofollow" style="color: #0c71c3;">skill acquisition and feedback-seeking</a> </span>supports this. Reading people accurately requires repeated exposure with immediate feedback loops. Leaders improve their interpersonal judgment most through structured reflection on real interactions, not classroom simulations.</p>
<p style="text-align: justify;">Try running “micro-debrief” rounds: five-minute conversations held immediately after interactions where leaders have to answer three questions:</p>
<p style="text-align: justify;">— What did you observe about how people responded?</p>
<p style="text-align: justify;">— What do you think they were really concerned about?</p>
<p style="text-align: justify;">— How did your response land?</p>
<p style="text-align: justify;">The key is doing this dozens of times, not once.</p>
<p style="text-align: justify;"><strong>PRO TIP:</strong> Create a “perception vs. reality” protocol. After key meetings or town halls, ask each senior leader to predict team sentiment on a 1–10 scale. Then run a quick pulse survey asking the same question. Show them the gap. Do this monthly during transformation periods. Leaders become significantly better at reading people when they see their prediction errors quantified.</p>
<p style="text-align: justify;"><strong>3. REDESIGN THE SYSTEM TO COMPENSATE FOR THE GAP</strong></p>
<p style="text-align: justify;">Sometimes you can’t wait for skill development. The transformation timeline is faster than the learning curve.</p>

<p style="text-align: justify;">The transformation you planned will fail if the people leading it can’t read the people living it. That’s not pessimism. It’s pattern recognition.</p>
<p style="text-align: justify;">The good news? Once you diagnose the gap, you have options. Build the skill systematically. Redesign the transformation to compensate. Or make leadership changes that match capability to requirement. What you cannot do is ignore it and hope people judgment magically appears when the pressure increases. It won’t.</p></div>

<p style="text-align: justify;">In most cases, this is not an individual issue but a systems failure. <span style="color: #0c71c3;"><a href="https://www.wiley.com/en-us/Organizational+Culture+and+Leadership%2C+5th+Edition-p-9781119212041" rel="nofollow" style="color: #0c71c3;">Classic </a><a href="https://www.wiley.com/en-us/Organizational+Culture+and+Leadership%2C+5th+Edition-p-9781119212041" rel="nofollow" style="color: #0c71c3;">research</a> </span>shows that newcomers face strong pressure to adapt to a company’s unwritten norms, even when those norms contradict their formal charge. What appears to be hesitation is often a rational form of self-protection.</p>
<p style="text-align: justify;">Without <span style="color: #0c71c3;"><a href="https://hbr.org/1995/05/leading-change-why-transformation-efforts-fail-2" rel="nofollow" style="color: #0c71c3;">structural support</a></span>, these leaders then become isolated. The system begins to reject them like a new organ, and the person you hired to drive change ends up reinforcing the very culture you brought them in to challenge. My client “Cheryl,” a senior operations executive of a large health care company, experienced this firsthand. Her CEO reached out to engage me as Cheryl’s coach, explaining, “Cheryl thinks she needs coaching on presence, but I don’t see a presence issue. I see her censoring herself.” He remembered how boldly she began, but over time, her voice softened and she deferred to more tenured peers. Cheryl agreed something had shifted and welcomed the opportunity to step back and examine what the system was signaling.</p>
<p style="text-align: justify;">Cheryl wasn’t becoming less capable; she was becoming more attuned to the real incentives and unspoken rules around her.</p>
<p style="text-align: justify;">In my <span style="color: #0c71c3;"><a href="https://www.kathrynlandisconsulting.com/" rel="nofollow" style="color: #0c71c3;">executive and team coaching work</a></span> with senior leaders, I see this pattern repeatedly: Organizations bring in leaders to drive change, but without structural and psychological support, even the strongest drift back toward the status quo. The following strategies can help leaders recognize when this is happening, reset expectations and create the conditions leaders need to drive change and thrive.</p>
<p style="text-align: justify;"><strong>1. DIAGNOSE WHY YOUR CHANGE LEADER IS PULLING BACK</strong></p>
<p style="text-align: justify;">Before intervening, understand exactly what your leader is experiencing. When a promising hire pulls back from bold action, it’s rarely a failure of competence or confidence, but more often a rational response to unspoken risks in the environment. Most leaders don’t suddenly <span style="color: #0c71c3;"><a href="https://www.deloitte.com/us/en/services/consulting/blogs/business-chemistry/barriers-to-breakthrough-why-psychological-safety-may-not-be-enough.html" rel="nofollow" style="color: #0c71c3;">become cautious</a></span>; they adapt to subtle <span style="color: #0c71c3;"><a href="https://hbr.org/2025/05/what-people-get-wrong-about-psychological-safety" rel="nofollow" style="color: #0c71c3;">cues and constraints</a></span>. Cheryl showed early warning signs: playing defense rather than offense, speaking less in meetings, couching her opinions and quickly deferring to more tenured peers.</p>
<p style="text-align: justify;">To understand the shift, Cheryl’s CEO proposed a “<span style="color: #0c71c3;"><a href="https://www.ube.ac.uk/whats-happening/articles/forcefield-analysis/" rel="nofollow" style="color: #0c71c3;">force field analysis</a></span>,” comparing driving forces such as urgency and early momentum with restraining forces such as legacy power dynamics, low psychological safety and a lack of allies. The exercise made one thing clear: Cheryl was responding to the system, not losing ability.</p>
<p style="text-align: justify;">Your next step is to surface what your leader experiences daily. Understand the system’s signals and how they shape behavior.</p>
<p style="text-align: justify;">Try this:</p>
<p style="text-align: justify;">— IDENTIFY THE RESISTANCE. Ask: What aspects of the work feel harder now than when you started?</p>
<p style="text-align: justify;">— ASSESS PSYCHOLOGICAL SAFETY. Ask: What challenges are you managing that I may not be seeing?</p>
<p style="text-align: justify;">— EVALUATE ISOLATION. Ask: Whose support would make moving forward easier?</p>
<p style="text-align: justify;"><strong>2. FIX SYSTEMS THAT ARE PULLING TOWARD CONFORMITY</strong></p>
<p style="text-align: justify;">Once you understand your leader’s daily context, shift the <span style="color: #0c71c3;"><a href="https://hbr.org/2024/05/transformations-that-work" rel="nofollow" style="color: #0c71c3;">structural forces</a></span> limiting their effectiveness.</p>
<p style="text-align: justify;">For Cheryl, the analysis she and I worked through together showed that the environment needed to change first: decision authority was unclear, early pushback was quietly penalized and entrenched power dynamics left her without the allies needed to challenge existing practices. Her CEO focused on changing those conditions, rather than treating her behavior as an individual performance issue.</p>
<p style="text-align: justify;">Reducing these restraining forces helps your leader regain confidence and effectiveness. Systems shape behavior, and adjusting those systems is what enables transformation to take hold. Focus on the organizational forces that most influence the ability to deliver.</p>
<p style="text-align: justify;">Try this:</p>
<p style="text-align: justify;">— REDESIGN THE METRICS. When the organization rewards old behaviors and new ones feel risky, make sure metrics reward progress on new ways of working.</p>
<p style="text-align: justify;">— STRENGTHEN THE SUPPORT TRIANGLE. When a leader is isolated and left to navigate culture alone, connect them with crucial allies needed to counterbalance legacy norms.</p>
<p style="text-align: justify;">— REMOVE ONE STRUCTURAL BARRIER. Slow processes or decision pathways dilute progress, making every step harder than it should be. Create protected space with faster approvals, fewer gatekeepers and clearer decision rights.</p>
<p style="text-align: justify;"><strong>3. RESET THE WORK WITH CLARITY</strong></p>
<p style="text-align: justify;">You’ll know the environment is shifting when meetings become more productive, decisions stick and your leader can redirect energy from politics to progress. Once those conditions are in place, you can <span style="color: #0c71c3;"><a href="https://hbr.org/2025/10/the-4-seasons-organizations-go-through-and-how-to-lead-in-each" rel="nofollow" style="color: #0c71c3;">reset the expectations</a></span> with far greater clarity and impact.</p>
<p style="text-align: justify;">A reset works best as a focused, time-bound relaunch that gives your leader a renewed sense of direction and provides the organization with a shared vision to rally behind.</p>
<p style="text-align: justify;">Try this:</p>
<p style="text-align: justify;">— DEFINE THE NEXT 90 DAYS. Now that the system is more supportive, partner with your leader to pinpoint the two or three most critical outcomes for the <span style="color: #0c71c3;"><a href="https://hbr.org/2025/01/what-effective-ceos-do-after-their-first-90-days" rel="nofollow" style="color: #0c71c3;">next 90 days</a></span>. This co-creation ensures strategic alignment while giving the leader agency. A tight <span style="color: #0c71c3;"><a href="https://hbr.org/2014/12/build-an-innovation-engine-in-90-days" rel="nofollow" style="color: #0c71c3;">focus</a></span> reestablishes momentum and signals that the work remains active and intentional.</p>
<p style="text-align: justify;">— CLARIFY ROLES AND DECISION RIGHTS. Ambiguity around authority quickly drains traction. Even when <span style="color: #0c71c3;"><a href="https://www.bain.com/insights/who-has-d-how-clear-decision-roles-enhance-organizational-performance/" rel="nofollow" style="color: #0c71c3;">decision rights</a></span> exist on paper, resistance or mixed signals can undermine a leader’s confidence. Reconfirm the decisions they own, where partnership is required and when escalation is expected. If authority never matched their agenda, close that gap now.</p>
<p style="text-align: justify;">— REAFFIRM YOUR SPONSORSHIP AND SUPPORT. A leader who has faced resistance must know they’re<a href="https://hbr.org/2025/10/how-to-ask-for-executive-support-without-undermining-yourself" rel="nofollow"> <span style="color: #0c71c3;">not pushing alone</span></a>. Be explicit about the <span style="color: #0c71c3;"><a href="https://hbr.org/2022/11/how-to-do-sponsorship-right" rel="nofollow" style="color: #0c71c3;">sponsorship</a></span> they can expect: which barriers you will remove, where you will absorb pushback and how you will reinforce their authority.</p>
<p style="text-align: justify;">A structured 90-day reset gives the organization a shared horizon and gives your leader the confidence to fully engage in their role.</p>
<p style="text-align: justify;">Try this:</p>
<p style="text-align: justify;">— ACKNOWLEDGE THE PAST. What dynamics previously blocked progress, and what will you do differently to ensure those dynamics do not resurface?</p>
<p style="text-align: justify;">— CLARIFY THE SUPPORT. Which decisions will you own, and which political or organizational risks will you absorb?</p>
<p style="text-align: justify;">— REAFFIRM THE MANDATE. What outcomes matter most in the next 90 days, and how will meaningful progress be measured?</p>
<p style="text-align: justify;">Leaders don’t pull back because they lose capability but because the environment makes caution feel safer than candor. Cheryl’s experience shows how rapidly systems can neutralize even the strongest hires. When executives correct those signals and reset the work with clarity and air cover, people usually reengage. If they don’t, you’ll have the information you need to reset, rescope or reassign. The real question is whether the system and leader are ready to move forward together.</p></div>
