Quieren saber: si gastamos 2 millones de dólares adicionales en marketing el próximo trimestre, ¿cuántos ingresos incrementales podemos esperar? ¿Y cuánta confianza tenemos en ese número? Cuando los CMO no pueden responder con claridad a esa pregunta, se generan expectativas desalineadas y presupuestos de marketing infrautilizados. Más aún, esto lleva a que el equipo ejecutivo vea al marketing como un centro de costos en lugar de un motor de crecimiento.</p>
<p>He observado esta dinámica en repetidas ocasiones, tanto al dirigir el análisis de marketing de la marca de productos de aseo personal Harry&#8217;s como al asesorar a cientos de equipos de marketing y finanzas de empresas sobre la medición. En todas estas colaboraciones, el patrón es claro: las organizaciones que alinean el marketing y las finanzas en torno a la medición suelen ahorrar considerablemente al reducir el gasto innecesario e invertir en lo que realmente funciona. ¿Cuál es la solución? Que los CFO y CMO compartan la responsabilidad de la agenda de medición, y que ambas partes la adopten.</p>
<p><strong>Construyendo una mejor relación CMO-CFO</strong></p>
<p>La brecha entre CMO y CFO surge de presiones contradictorias: los CFO se enfocan principalmente en las ganancias del próximo trimestre y necesitan resultados inmediatos y medibles del gasto en marketing. Mientras tanto, los CMO se debaten entre impulsar el rendimiento a corto plazo y construir valor de marca a largo plazo. El resultado frecuente es que la medición del marketing se vuelve retrospectiva en lugar de prospectiva. Los equipos de marketing gastan más energía en demostrar que las campañas anteriores funcionaron, en lugar de comprender qué impulsa el rendimiento actual.</p>

<p>A medida que este ciclo de desconfianza se profundiza, ambas partes se refugian en sus zonas de confort: marketing en métricas que pueden controlar (impresiones, clics, etc.), y finanzas en métricas en las que confían (ingresos, ganancias, flujo de efectivo). Al final, ninguna de las dos partes logra un entendimiento compartido de qué acciones de marketing impulsan los resultados comerciales.</p>
<p>Romper este ciclo no se trata de mejores métricas de marketing ni de modelos de atribución más sofisticados. Más bien, se trata de reconocer que los CFO y CMO en realidad quieren lo mismo: un crecimiento predecible y rentable. Los CFO piensan en sistemas, proyecciones de ganancias y ROI incremental (aunque no necesariamente lo llamen así). Quieren saber cómo un cambio en la estrategia de marketing afectará al negocio, y qué rango de resultados pueden esperar con base en diversos escenarios de marketing.</p>
<p>Cuando la colaboración es exitosa, los CMO satisfacen estos deseos con sistemas sólidos de planeación, generación de hipótesis y ejecución que se enfocan en las métricas que le importan al CFO. En lugar de preguntarse “¿Qué funcionó el trimestre pasado?”, preguntan: “¿Qué canales nos generan más incertidumbre? ¿Qué apuestas de marketing deberíamos hacer el próximo trimestre, y qué resultados podemos esperar?” Esto es exactamente lo que el CFO quiere: una medición que le ayude a planear y operar el negocio. Cuando un CMO puede decir “aumentar la inversión en TV en un 20% debería generar entre 3 y 5 millones de dólares en ingresos adicionales, y aquí está cómo validaremos esa predicción”, está hablando el idioma del CFO.</p>
<p><strong>Cómo se produce realmente la alineación CMO-CFO</strong></p>
<p>He hablado con cientos de ejecutivos de marketing, finanzas y datos (desde empresas de la lista Fortune 500 hasta startups de alto crecimiento y grandes plataformas de anuncios) en el proceso de ayudar a implementar estas estrategias de alineación en los sectores de bienes de consumo, tecnología financiera y farmacéutico en marcas reconocidas como Canva, Rocket Money, Los Angeles Times, Masterclass y muchas más.</p>
<p>El hilo común en estos negocios es que la alineación real requiere un cambio cultural en la forma en que el CMO y el CFO piensan sobre la medición y la toma de decisiones. Esto es lo que hacen los equipos más exitosos:</p>

<p>Diversas marcas líderes ya están trabajando para crear esta alineación. McDonald’s, una potencia del marketing, hizo de la alineación CFO-CMO un pilar de su estrategia de crecimiento “Accelerating the Arches”. En una<span> </span><span style="color: #0c71c3;"><a href="https://www.warc.com/newsandopinion/opinion/mcdonalds-global-cfo-ian-borden-on-championing-the-value-of-marketing/en-gb/7043" rel="nofollow" style="color: #0c71c3;">entrevista reciente</a></span>, el CFO Global de McDonald’s, Ian Borden, habló sobre la importancia de que las finanzas defiendan la colaboración con el marketing:</p>

It’s not because most are bad at marketing. It’s because they <span style="color: #0c71c3;"><a href="https://www.gartner.com/en/newsroom/press-releases/2024-09-18-gartner-survey-finds-only-52-of-senior-marketing-leaders-can-prove-marketings-value-and-receive-credit-for-its-contribution-to-business-outcomes" rel="nofollow" style="color: #0c71c3;">struggle to connect</a> </span>marketing’s impact to the business outcomes that finance and executive teams actually care about.</p>
<p style="text-align: justify;">There’s no question that CMOs are under intense pressure to increase revenue and improve efficiency. The problem is that many of their traditional KPIs — reach, impressions, engagement rates, brand lift studies—are useful for marketers but don’t connect directly to business results.</p>
<p style="text-align: justify;">CFOs, CEOs and the board care about profit, forecasting stability and capital allocation. They want to know: If we spend an additional $2 million on marketing next quarter, how much incremental revenue can we expect? And how confident are we in that number? When CMOs can’t answer that question clearly, it leads to misaligned expectations and under-leveraged marketing budgets. More to the point, it leads to the executive team viewing marketing as a cost center rather than a growth engine.</p>
<p style="text-align: justify;">I’ve seen this dynamic repeatedly — while leading marketing analytics at the grooming brand Harry’s and while advising hundreds of enterprise marketing and finance teams on measurement. Across these engagements, the pattern is clear: Organizations that align marketing and finance around measurement typically save substantially by cutting waste and investing in what actually works. Their solution? CFOs and CMOs jointly own the measurement agenda, and both sides embrace it.</p>
<p style="text-align: justify;"><strong>BUILDING A BETTER CMO-CFO RELATIONSHIP</strong></p>
<p style="text-align: justify;">The CMO-CFO divide stems from conflicting pressures: CFOs focus intensely on next quarter’s profit and need immediate, measurable results from marketing spend. Meanwhile, CMOs are split between driving short-term performance and building long-term brand value. A frequent result is that marketing measurement becomes backward-looking rather than forward-looking. Marketing teams spend more energy proving past campaigns worked, rather than understanding what drives performance today.</p>
<p style="text-align: justify;">But marketing conditions change rapidly, and marketing measurement is prone to error. What seemed to work last quarter may not work this quarter. When plans, forecasts and execution rely on outdated campaign dynamics, the outcome is predictable: Optimistic projections that miss actual results quarter after quarter, systematically eroding finance’s trust in marketing’s numbers.</p>
<p style="text-align: justify;">As this cycle of distrust deepens, both sides retreat to their comfort zones: marketing to metrics they can control (impressions, clicks, etc.), and finance to metrics they trust (revenue, profit, cash flow). In the end, neither side can gain a shared understanding of which marketing actions drive business outcomes.</p>
<p style="text-align: justify;">Breaking this cycle isn’t about better marketing metrics or more sophisticated attribution models. Rather, it comes down to recognizing that CFOs and CMOs actually want the same thing: predictable, profitable growth. CFOs think in systems, profit forecasts and incremental ROI (even if they don’t necessarily call it that). They want to know how shifting marketing strategy will affect the business, and what range of outcomes they can expect based on various marketing scenarios.</p>
<p style="text-align: justify;">When the partnership is successful, CMOs meet these desires with robust systems of planning, hypothesis generation and execution that focus on the metrics finance cares about. Instead of “What worked last quarter?” they ask “What channels are we most uncertain about? What marketing bets should we place next quarter, and what outcomes can we expect?” This is exactly what finance wants: Measurement that helps them plan and operate the business. When a CMO can say “increasing TV spend by 20% should drive $3 million to $5 million in additional revenue, and here’s how we’ll validate that prediction,” marketing is speaking the CFO’s language.</p>
<p style="text-align: justify;"><strong>HOW CMO-CFO ALIGNMENT ACTUALLY HAPPENS</strong></p>
<p style="text-align: justify;">I’ve spoken with hundreds of executives across marketing, finance, and data — spanning Fortune 500s, high-growth startups and major ad platforms — in the process of helping to implement these alignment strategies across CPG, fintech and pharma at household brands such as Canva, Rocket Money, the Los Angeles Times, Masterclass and more.</p>
<p style="text-align: justify;">The common thread across these businesses is that real alignment requires a cultural shift in how marketing and finance think about measurement and decision-making. Here’s what the most successful teams do:</p>
<p style="text-align: justify;"><strong>1. THEY CHANGE THE FUNDAMENTAL QUESTION FROM “WHAT WORKED?” TO “WHAT SHOULD WE DO NEXT? AND HOW SURE ARE WE?”</strong></p>
<p style="text-align: justify;">This reframes every measurement conversation around action and uncertainty rather than justification and false certainty.</p>
<p style="text-align: justify;"><strong>2. THEY ESTABLISH A SHARED LANGUAGE OF UNCERTAINTY, FORECASTING, AND RISK.</strong></p>
<p style="text-align: justify;">Instead of marketing presenting point estimates (“Linear TV drives 3.1x ROI”), both teams should discuss ranges and confidence levels (“Linear TV likely drives an ROI between 2.2x and 3.8x, based on current data”).</p>
<p style="text-align: justify;"><strong>3. THEY IMPLEMENT REGULAR MARKETING EXPERIMENTS AND GOAL-PACING REVIEWS THAT BOTH TEAMS ATTEND.</strong></p>
<p style="text-align: justify;">They focus on which experiments have been run and what’s been learned, how those learnings inform expectations for the future and what big swings the team is planning soon.</p>
<p style="text-align: justify;">These shifts create results. When measurement is owned by the entire business — not just marketing — something interesting happens. Marketing performs better because decisions are based on business impact rather than channel-specific metrics. CFO confidence in marketing increases because recommendations come with the validation and forecasting rigor they expect from other investments.</p>
<p style="text-align: justify;">A number of leading brands are already working to create this alignment. McDonald’s, a marketing powerhouse, made CFO-CMO alignment a pillar in its Accelerating the Arches growth strategy. In a<span style="color: #0c71c3;"> <a href="https://www.warc.com/newsandopinion/opinion/mcdonalds-global-cfo-ian-borden-on-championing-the-value-of-marketing/en-gb/7043" rel="nofollow" style="color: #0c71c3;">recent interview</a></span>, McDonald’s Global CFO Ian Borden discussed the importance of finance championing a partnership with marketing:</p>
<p style="text-align: justify;">(Marketing and Finance) built alignment by establishing a shared language — one grounded in data, impact and business outcomes. Today, our financial and marketing teams work as true partners, ensuring that every marketing dollar is an investment that delivers measurable returns. When creativity and commercial strategy move in lockstep, it transforms not just the brand, but the business.</p>
<p style="text-align: justify;">AT&amp;T took similar steps. In a <span style="color: #0c71c3;"><a href="https://fortune.com/2025/07/25/att-cfo-cmo-advice-think-about-marketing/" rel="nofollow" style="color: #0c71c3;">recent sit-down</a></span> with their CMO and CFO, Fortune noted that “Successful marketing teams use shared KPIs to demonstrate financial impact, making it easier for CFOs to support new initiatives.” AT&amp;T prioritized this alignment by hiring Pascal Desroches as CFO, an executive who brought more than 20 years of experience in the media industry prior to AT&amp;T. His CMO counterpart, Kellyn Smith Kenny, noted that having a finance person at your leadership table “who is fluent in the practice of marketing and growth goes a long way.”</p>

<p><strong>Tome la delantera.<span> </span></strong>No todos en su equipo podrán articular exactamente lo que necesitan para sentirse creativos, comprometidos o desafiados. La mayoría de nosotros no somos conscientes de que tenemos una necesidad insatisfecha, sino hasta que alguien más llama nuestra atención al respecto. <p>Estas preguntas pueden parecer fuera de su incumbencia, pero si la salud física es necesaria para desempeñarse de manera óptima en la oficina (y lo es), entonces son completamente de su incumbencia. Es más, iniciar un diálogo en torno a estas necesidades físicas básicas puede ayudar a las personas a sentir que también están satisfaciendo sus necesidades emocionales.</p>
<p>Emocionalmente:</p>
<p>— ¿Cómo te sientes trabajando con el equipo?</p>
<p>— ¿Cuándo fue la última vez que te sentiste personalmente apreciado por tus contribuciones?</p>
<p>— ¿Te sientes seguro al contradecir o cuestionar las cosas?</p>
<p>A menudo pensamos en las necesidades emocionales en el contexto de una relación romántica o familiar, pero son igual de importantes en el lugar de trabajo. Las personas tienen diferentes niveles de necesidades respecto a la pertenencia, y se sienten apreciadas y psicológicamente seguras. Los estudios han encontrado que factores ambientales como el <span style="color: #0c71c3;"><a href="http://labgov.city/theurbanmedialab/how-green-spaces-can-influence-employees-productivity-and-happiness/" style="color: #0c71c3;">acceso a áreas verdes</a></span>, <span style="color: #0c71c3;"><a href="https://hbr.org/2018/09/the-1-office-perk-natural-light" style="color: #0c71c3;">luz natural</a></span>, <span style="color: #0c71c3;"><a href="https://hbr.org/2019/08/survey-what-employees-want-most-from-their-workspaces" style="color: #0c71c3;">aire fresco</a></span>, <span style="color: #0c71c3;"><a href="https://hbr.org/2014/10/workspaces-that-move-people" style="color: #0c71c3;">belleza y proximidad a los compañeros de trabajo</a></span> tienen un gran impacto en qué tan creativos y productivos nos sentimos.</p>
<p>Como gerente, usted quizá no tenga mucho que decir acerca de inversiones en espacios de trabajo hermosos y bien iluminados, o muebles de oficina en casa cómodos y estéticamente agradables. <p>— Defienda a su equipo. Simply put, these managers lead from the heart. Here‘s how you can, too.</p>
<p style="text-align: justify;"><strong>TAKE THE LEAD.</strong> Not everyone on your team will be able to articulate exactly what they need to feel creative, engaged or challenged. Most of us aren’t consciously aware that we’re not getting a need met until someone else draws our attention to it. As a manager, the responsibility <span style="color: #0c71c3;"><a href="https://hbr.org/2022/04/how-to-ask-whether-an-employee-is-happy-at-work" rel="nofollow" style="color: #0c71c3;">falls on your shoulders</a></span> to initiate tough conversations and get people talking about their situation. It’s best to set the example and approach these discussions with vulnerability.</p>
<p style="text-align: justify;">Try opening the conversation like this: “Hey [name], thanks for accepting my invitation to chat. Since coming back to the office after all this time, I know I’ve been having a hard time feeling 100% here at work, so I thought I’d check in to see how you’ve been feeling lately. Do you feel like you have everything you need to feel creative and engaged?”</p>
<p style="text-align: justify;"><strong>PROBE AND EXPLORE.</strong> Once your team member gives you an initial response (which might even be a simple “yes” or “maybe”), dive into the specifics of what they really need.</p>
<p style="text-align: justify;"><a href="https://www.ncbi.nlm.nih.gov/pmc/articles/PMC3161123/" rel="nofollow"><span style="color: #0c71c3;">Recent research</span></a> has shown that people have diverse needs. In fact, the precise combination we each have is usually a unique mix of the physical, emotional and environmental needs, and largely depends on our individual preferences.</p>
<p style="text-align: justify;">Here are questions to ask to learn more about what your team member is struggling with.</p>
<p style="text-align: justify;">PHYSICAL:</p>
<p style="text-align: justify;">— Are you taking care of yourself and indulging in some “me time”?</p>
<p style="text-align: justify;">— Are you eating well and getting enough sleep?</p>
<p style="text-align: justify;">— Do you have an exercise regimen? How about a mindfulness routine?</p>
<p style="text-align: justify;">These questions may seem like they’re none of your business, but if baseline physical health is necessary to perform optimally at the office (which it is), then they are completely your business. What’s more, initiating a dialogue around these basic physical needs at the office can actually help people feel like they’re getting their emotional needs met as well.</p>
<p style="text-align: justify;">EMOTIONAL:</p>

<p style="text-align: justify;">We often think about emotional needs in the context of a romantic or familial relationship, but they are just as important in the workplace. People have varying levels of needs around belonging, and feeling appreciated and psychologically safe. When people <span style="color: #0c71c3;"><a href="https://psycnet.apa.org/record/2010-09990-007" rel="nofollow" style="color: #0c71c3;">feel gratitude</a></span> from their manager, they’re more productive. <span style="color: #0c71c3;"><a href="https://grow.betterup.com/resources/the-value-of-belonging-at-work-the-business-case-for-investing-in-workplace-inclusion" rel="nofollow" style="color: #0c71c3;">High belonging at work</a></span> is linked to a 50% drop in turnover risk, and psychological safety could affect <span style="color: #0c71c3;"><a href="https://www.frontiersin.org/articles/10.3389/fpsyg.2020.01581/full" rel="nofollow" style="color: #0c71c3;">better creativity</a></span>.</p>
<p style="text-align: justify;">Your job is to discover your team’s particular preferences in these categories. Being treated as an individual with unique needs will help them feel safe and included. Some people like being lone wolves and working at home, while others are dying to go back to the office. The important thing is establishing policies within your control that balance the needs of the individual with the needs of the group.</p>
<p style="text-align: justify;">ENVIRONMENTAL:</p>
<p style="text-align: justify;">— How are you feeling about your office or workspace?</p>
<p style="text-align: justify;">— Are you comfortable not having a designated desk anymore?</p>
<p style="text-align: justify;">— Are you happy with the facilities we have?</p>
<p style="text-align: justify;">The physical environments we work in matter more than you’d think. Studies have found that environmental factors such as <span style="color: #0c71c3;"><a href="http://labgov.city/theurbanmedialab/how-green-spaces-can-influence-employees-productivity-and-happiness/" rel="nofollow" style="color: #0c71c3;">access to green spaces</a></span>, <span style="color: #0c71c3;"><a href="https://hbr.org/2018/09/the-1-office-perk-natural-light" rel="nofollow" style="color: #0c71c3;">natural light</a></span>, <span style="color: #0c71c3;"><a href="https://hbr.org/2019/08/survey-what-employees-want-most-from-their-workspaces" rel="nofollow" style="color: #0c71c3;">fresh air</a></span>, <span style="color: #0c71c3;"><a href="https://hbr.org/2014/10/workspaces-that-move-people" rel="nofollow" style="color: #0c71c3;">aesthetics and proximity to co-workers</a></span> all have a major impact on how creative and productive we feel.</p>
<p style="text-align: justify;">As a manager, you may not have much say about investing in beautiful, well-lit workspaces or buying your team members comfortable and aesthetically pleasing home office furniture. But giving them the freedom to move around the office, work from a space by the window or from a coffee shop in the afternoon can make all the difference.</p>
<p style="text-align: justify;"><strong>TAKE DECISIVE ACTION.</strong> It’s one thing to have the conversation; it’s another thing to do something about it. Here’s how you can take decisive action to get your team’s needs met.</p>
<p style="text-align: justify;">— ADVOCATE FOR YOUR TEAM. Depending on what you’re hearing from your team, you might advocate to senior leadership for a new meditation or <span style="color: #0c71c3;"><a href="https://hbr.org/2022/03/the-case-for-taking-naps-even-at-work" rel="nofollow" style="color: #0c71c3;">nap room</a> </span>at the office, gym membership stipends, making coaching available or mental health conversations. Even if you don’t get a budget for everything, make sure people know that you took action. If people see that you care and are an advocate for their needs, they will feel valued.</p>
<p style="text-align: justify;">— MAKE TIME FOR IT. All of your noble investments in new programs and benefits will be meaningless if your employees have no time to take advantage of them. Back-to-back meetings, unrealistic deadlines or sending chats or emails at all hours contribute to people feeling like they don’t have time to eat, let alone meditate or exercise.</p>
<p style="text-align: justify;">Set clear expectations around work and nonwork hours, and change workflows that cause unnecessary stress and urgency. Some clients turn off Slack after 8 p.m., while others have designated meeting-free days every week. Some companies keep all their meetings to 25 minutes.</p>
<p style="text-align: justify;">GONE ARE THE days when teams were supposed to leave their personal needs at the door and focus only on what the company wants. Managers who advocate for and support their employees are much more likely to have highly engaged teams and exceptional bottom-line outcomes year after year.</p></div>
