<p>A través de nuestro trabajo asesorando a docenas de empresas que enfrentan situaciones similares, hemos encontrado que hay tres estrategias clave para ayudar a los jefes de departamento a retener a sus personas más importantes durante las reducciones de personal.</p>
<p><strong>1. Construir el argumento.</strong></p>
<p>La<span> </span><span style="color: #0c71c3;"><a href="https://hbr.org/2021/09/future-proofing-your-organization" rel="nofollow" style="color: #0c71c3;">investigación</a></span><span> </span>ha demostrado que menos del 5% de los puestos representan más del 95% de la capacidad de una empresa para ejecutar su estrategia y ofrecer resultados. Como líder, es su responsabilidad presentar un argumento convincente para retener a alguien clave para el éxito. Esto comienza con claridad: ¿A quién no puede permitirse perder? <p>Es fundamental comenzar<span> </span><span style="color: #0c71c3;"><a href="https://hbr.org/2022/05/how-to-spot-and-develop-high-potential-talent-in-your-organization" rel="nofollow" style="color: #0c71c3;">por identificar</a></span><span> </span>cómo esa persona es clave para las operaciones en curso. <p>Para cada dimensión, trabajamos con los clientes para evaluar el nivel de riesgo si esa persona se perdiera y redactamos comentarios concisos para explicar por qué. Este ejercicio de mapeo brinda a los líderes un lenguaje claro y evidencia tangible para ilustrar lo que está en juego, no solo en términos de desempeño, sino en cómo el individuo protege lo más importante, mitiga riesgos y garantiza el progreso estratégico. Porque cuando los recursos son escasos y se evalúan opciones difíciles, no basta con decir que alguien es “valioso”.</p>
<p>Como parte de la construcción de un mapa de valor estratégico, use preguntas como estas para aclarar dónde generaría interrupciones o retrasos la ausencia de esta persona:</p>
<p>— ¿Qué iniciativas o prioridades clave dependen de esta persona? ¿Qué resultados comerciales se detendrían o quedarían inconclusos sin ella?</p>
<p>— ¿Cuál es el<span> </span><span style="color: #0c71c3;"><a href="https://hbr.org/2011/01/column-the-persuasive-power-of-opportunity-costs" rel="nofollow" style="color: #0c71c3;">costo de oportunidad</a> </span>de perder sus relaciones externas, como clientes, inversionistas y contactos en medios?</p>
<p>— ¿Qué conocimiento institucional posee que tomaría meses o incluso años reconstruir? ¿Está dispuesto a perderlo frente a un competidor?</p>
<p>— ¿Qué mensaje enviaría si despidiera a un miembro del equipo respetado y de alto rendimiento? ¿Otros comenzarían a cuestionar si hacer un trabajo arduo<span> </span><span style="color: #0c71c3;"><a href="https://hbr.org/2025/02/when-your-coworkers-got-laid-off-but-you-didnt" rel="nofollow" style="color: #0c71c3;">vale siquiera la pena</a></span>?</p>
<p>— ¿Cómo acelera esta persona la toma de decisiones o reduce fricciones entre equipos (por ejemplo, producto, legal, marketing)? ¿Qué riesgos surgen si esas relaciones se interrumpen?</p>
<p>Al aclarar el riesgo comercial y revelar las compensaciones clave, los responsables de la toma de decisiones pueden reconocer el valor a largo plazo de conservar a un colaborador de alto impacto.</p>
<p><strong>2. Inscribir a los partidarios.</strong></p>
<p>Incluso el mejor argumento empresarial necesita defensores. Una vez que haya aclarado el valor único del empleado, su próximo paso es reforzarlo activando a las partes interesadas clave y alineándose con sus prioridades personales. No se trata solo de métricas, sino de comprender qué es lo que realmente les importa a los responsables de la toma de decisiones y a los principales influenciadores.</p>
<p>Comience preguntándose: ¿Quién más ve el valor de este empleado? Por ejemplo, busque pares interfuncionales,<span> </span><span style="color: #0c71c3;"><a href="https://hbr.org/2020/01/how-to-build-a-great-relationship-with-a-mentor" rel="nofollow" style="color: #0c71c3;">mentores</a></span><span> </span>u otros líderes sénior que puedan ayudar a<span> </span><span style="color: #0c71c3;"><a href="https://hbr.org/2024/06/how-to-get-your-colleagues-on-board-with-your-idea" rel="nofollow" style="color: #0c71c3;">respaldar su argumento</a></span>. <p><strong>3. Hacerlo visible.</strong></p>
<p>Una vez que haya aclarado el impacto comercial y reforzado su argumento con apoyo estratégico, su siguiente paso es darle vida. Esto consiste en ayudar a la alta dirección a ver el panorama completo antes de que se tomen decisiones definitivas.</p>
<p>A continuación, le explicamos cómo presentar un argumento convincente:</p>
<p>— Tenga la conversación en vivo. And while some departments may benefit from thoughtful restructuring, others face a far more damaging outcome: the loss of mission-critical team talent.</p>
<p style="text-align: justify;">Department leaders then face a tough challenge. They have to convince those senior executives, who may not be close to <span style="color: #0c71c3;"><a href="https://www2.deloitte.com/us/en/insights/topics/leadership/c-suite-business-priorities.html" rel="nofollow" style="color: #0c71c3;">day-to-day operations</a></span>, that cutting key roles could pose <span style="color: #0c71c3;"><a href="https://hbr.org/2022/12/what-companies-still-get-wrong-about-layoffs" rel="nofollow" style="color: #0c71c3;">far greater risk than reward</a></span>. On a spreadsheet, eliminating a role may look like savings. But on the ground, terminating key talent can stall momentum, erode culture and jeopardize long-term success.</p>
<p style="text-align: justify;">Through our work advising dozens of companies facing similar situations, we’ve found that there are three key strategies to help department leaders keep their most crucial people during workforce reductions.</p>
<p style="text-align: justify;"><strong>1. BUILD THE CASE.</strong></p>
<p style="text-align: justify;"><span style="color: #0c71c3;"><a href="https://hbr.org/2021/09/future-proofing-your-organization" rel="nofollow" style="color: #0c71c3;">Research</a></span> has shown that fewer than 5% of roles account for more than 95% of a firm’s ability to execute on its strategy and deliver results. As a leader, it’s your responsibility to make a compelling case for retaining someone key to success. This begins with clarity: Who can’t you afford to lose? It’s not about title and tenure; what matters is who drives the firm’s big bets, sets the tone with their peers and has relationships and skills that aren’t easy to replace.</p>
<p style="text-align: justify;">It’s essential to start by <span style="color: #0c71c3;"><a href="https://hbr.org/2022/05/how-to-spot-and-develop-high-potential-talent-in-your-organization" rel="nofollow" style="color: #0c71c3;">identifying</a> </span>how that person is pivotal to ongoing operations. Completing a strategy map can help you fully grasp how a person is tied to your <span style="color: #0c71c3;"><a href="https://hbr.org/2024/01/becoming-more-collaborative-when-your-impulse-is-to-be-territorial" rel="nofollow" style="color: #0c71c3;">organization’s goals</a></span>. This tool clarifies how an individual’s responsibilities connect to strategic outcomes, highlighting where their departure would create risk or disruption.</p>
<p style="text-align: justify;">We’ve used this kind of tool with multiple clients to assess impact across five critical dimensions: business contribution, cross-functional alignment, external reach, continuity and cultural signal. For each dimension, we help leaders evaluate the level of business risk — low, medium or high — if the individual were to leave the organization.</p>
<p style="text-align: justify;">For each dimension, we work with clients to assess the level of risk if that person were lost and craft concise commentary to explain why. This mapping exercise gives leaders clear language and tangible evidence to illustrate the stakes — not just in terms of performance, but in how the individual protects what matters most, mitigates risk and ensures strategic progress. Because when resources are tight and difficult options are on the table, it’s not enough to say someone is “valuable.”</p>
<p style="text-align: justify;">As part of building a strategic value map, use questions like these to clarify where this person’s absence would create disruption or delay:</p>
<p style="text-align: justify;">What key initiatives or priorities depend on this person? What business outcomes would stall or fall through the cracks without them?</p>
<p style="text-align: justify;">What is the<span style="color: #0c71c3;"> <a href="https://hbr.org/2011/01/column-the-persuasive-power-of-opportunity-costs" rel="nofollow" style="color: #0c71c3;">opportunity cost</a> </span>of losing their external relationships, such as clients, investors and media contacts?</p>
<p style="text-align: justify;">What institutional knowledge resides with them that would take months or even years to rebuild? Are you willing to lose them to a competitor?</p>
<p style="text-align: justify;">What message would it send if a high-performing, well-respected team member were let go? Would others start to question whether doing hard work <span style="color: #0c71c3;"><a href="https://hbr.org/2025/02/when-your-coworkers-got-laid-off-but-you-didnt" rel="nofollow" style="color: #0c71c3;">even matters</a></span>?</p>
<p style="text-align: justify;">How does this person accelerate decision-making or reduce friction across teams (e.g., product, legal, marketing)? What risks emerge if those relationships are disrupted?</p>
<p style="text-align: justify;">By clarifying business risk and surfacing key trade-offs, decision-makers can recognize the long-term value of keeping a high-impact contributor.</p>
<p style="text-align: justify;"><strong>2. ENROLL SUPPORTERS.</strong></p>
<p style="text-align: justify;">Even the strongest business case needs champions. Once you’ve clarified the employee’s unique value, your next move is to reinforce it by activating key stakeholders and aligning with their personal priorities. This isn’t just about metrics — it’s about understanding what decision-makers and key influencers really care about.</p>
<p style="text-align: justify;">Start by asking: Who else sees this employee’s value? For instance, look for cross-functional peers, <span style="color: #0c71c3;"><a href="https://hbr.org/2020/01/how-to-build-a-great-relationship-with-a-mentor" rel="nofollow" style="color: #0c71c3;">mentors</a></span> or other senior leaders who can help <span style="color: #0c71c3;"><a href="https://hbr.org/2024/06/how-to-get-your-colleagues-on-board-with-your-idea" rel="nofollow" style="color: #0c71c3;">make your case</a></span>. When others speak up, especially those at your level or above, <span style="color: #0c71c3;"><a href="https://hbr.org/2021/06/research-amplifying-your-colleagues-voices-benefits-everyone" rel="nofollow" style="color: #0c71c3;">it sends a powerful signal</a></span> that the person’s impact extends across the organization.</p>
<p style="text-align: justify;">Then, go a step further. Think about what matters most to the C-level leaders you’re trying to persuade, whether that’s legacy, loyalty or risk. Shape your message to align with their priorities and perspective. For example, if the CRO is focused on global expansion, highlight how the employee’s work supports those goals (“Removing her could delay our Dubai launch by a year”). Or if your CEO has staked their credibility on innovation and this person is central to your AI roadmap, make that part of the case.</p>
<p style="text-align: justify;"><strong>3. MAKE IT VISIBLE.</strong></p>

<p style="text-align: justify;">FOLLOW UP IN WRITING. A <span style="color: #0c71c3;"><a href="https://hbr.org/2010/04/avoid-over-simplifying-your-on" rel="nofollow" style="color: #0c71c3;">crisp email or short memo</a></span> reinforces your clarity and ensures your case is documented.</p>
<p style="text-align: justify;">Ultimately, your goal is to make the stakes visible so that what matters most doesn’t get lost in the spreadsheet. In Alex’s case, his team member’s role was still eliminated. However, because he acted early and framed the risk clearly, he was able to secure an internal transfer for her to a higher-priority initiative that wasn’t impacted by the cuts. His advocacy preserved not only institutional knowledge but also team morale, demonstrating that even when roles can’t be saved, people often can be.</p>
<p style="text-align: justify;">In times of uncertainty, it’s tempting for organizations to move fast, cut first and explain later. But what looks efficient on paper can backfire in practice. <p>ste año se cumple el 50 aniversario del clásico artículo de Henry Mintzberg, <span style="color: #0c71c3;">«<a href="https://hbr.org/1990/03/the-managers-job-folklore-and-fact" rel="nofollow" style="color: #0c71c3;">The Manager’s Job: Folklore and Fact</a>«</span>.</p>
<p>Mucho ha cambiado en las últimas cinco décadas, por lo que decidimos reconectar con Mintzberg, quien a sus 85 años sigue activo en el campo desde su puesto en la facultad de la Universidad McGill en Montreal, para conocer su opinión sobre el estado actual de la gestión.</p>
<p><strong>Usted ha escrito muchos artículos y libros canónicos en el ámbito de la gestión. ¿Cómo resumiría su contribución al campo?</strong></p>
<p>Creo que lo que mejor hago es replantear las cosas. Reformulé la estrategia para ayudar a las personas a verla más como un proceso de aprendizaje que de planificación. He replanteado la noción de cómo capacitar mejor a los gerentes, no mediante estudios de caso, sino a través del aprendizaje social en aulas donde los gerentes pueden compartir sus experiencias. Y con el artículo que escribí para HBR hace 50 años, traté de reformular nuestra concepción del trabajo gerencial.</p>
<p><strong>Sobre la estructura organizacional, veo que recientemente actualizó el libro que escribió sobre el tema (“Understanding organizations”). ¿Qué le llevó a querer revisarlo?</strong></p>
<p>La necesidad nunca ha sido mayor. Vivimos en un mundo dominado por las organizaciones. Y, sin embargo, muchas personas, a veces incluso quienes dirigen esas organizaciones, no las entienden completamente. Un académico se ha referido a los hospitales como «fábricas enfocadas». ¿Quién quiere que su bebé nazca en una fábrica enfocada? Esta confusión tiene consecuencias reales.</p>
<p><strong>Explique más sobre esa confusión. ¿Cuáles son las consecuencias?</strong></p>
<p>Muchas personas agrupan a todas las organizaciones como si fueran iguales, asumiendo que una sola fórmula sirve para todas. No reconocen las diferencias fundamentales entre, por ejemplo, un McDonald’s y el Hospital General de Massachusetts. No se pueden aplicar los mismos principios de gestión a ambos.</p>
<p>Mi trabajo identifica cuatro formas organizacionales fundamentales: la organización personal, como una startup emprendedora; la organización programada, como McDonald’s con sus procesos estandarizados; la organización profesional, como un hospital, que depende de la experiencia de sus profesionales; y la organización de proyectos, como una empresa cinematográfica o un laboratorio de investigación que se construye en torno a proyectos específicos.</p>
<p><strong>El punto es que no se puede gestionar efectivamente si ni siquiera se entiende qué tipo de organización se está dirigiendo.</strong></p>
<p>¡Exactamente! Comprender la verdadera naturaleza de su organización es esencial para tomar las decisiones correctas. Es la base para todo lo demás.</p>
<p><strong>Su trabajo anterior subrayó la importancia de la «estrategia emergente», la idea de que las estrategias se aprenden, no se planifican. ¿Ese concepto se extiende también a la estructura?</strong></p>
<p>Absolutamente. Aprendemos la estructura, no deberíamos simplemente imponerla desde arriba. Piense en los diseñadores de parques que trazan caminos en forma de S, pero la gente camina directamente de A a B, creando sus propios senderos. El diseñador inteligente allana los caminos que la gente crea.</p>
<p>La reestructuración debería seguir el mismo principio: dé a las personas la oportunidad de trabajar juntas, observe cómo se conectan de forma natural y luego construya la estructura en torno a esas conexiones. ¡Allane el camino!</p>
<p><strong>¿Cómo pueden los líderes aplicar estos conceptos para mejorar sus propias organizaciones? ¿Cuáles son las conclusiones prácticas?</strong></p>
<p>Todo comienza reconociendo qué tipo de organización realmente es. Si contrata a un ejecutivo de transporte para dirigir una escuela de negocios, como sucedió una vez, es probable que pierda a sus mejores profesores.</p>
<p>Diferentes tipos de organizaciones, incluso dentro de la misma industria, pueden funcionar de maneras muy distintas. Piense en el sector de los restaurantes: tiene el diner de la esquina controlado por el dueño, la comida rápida como McDonald’s, los restaurantes gourmet que son profesionales y el catering, que se basa en proyectos.</p>
<p><strong>Al final del día, ¿cómo se define una buena gestión? </strong></p>
<p>Como he intentado mostrar en mi trabajo, gestionar no es planificar, organizar o coordinar, (estas no son más que palabras para controlar). Es «caos calculado y desorden controlado», para citar una <span style="color: #0c71c3;"><a href="https://www.nytimes.com/1976/10/29/archives/management-how-a-boss-works-in-calculated-chaos-management-how-an.html" rel="nofollow" style="color: #0c71c3;">reseña del New York Times</a></span> de mi primer libro.</p>
<p><strong>Entonces, ¿qué es lo que los gerentes no entienden sobre cómo ser efectivos? </strong></p>
<p>Creo que el énfasis en el «liderazgo» es una gran parte del problema. Los académicos en liderazgo como <span style="color: #0c71c3;"><a href="https://hbr.org/2002/09/crucibles-of-leadership" rel="nofollow" style="color: #0c71c3;">Warren Bennis </a></span>y <span style="color: #0c71c3;"><a href="https://hbr.org/2004/01/managers-and-leaders-are-they-different" rel="nofollow" style="color: #0c71c3;">Abe Zaleznik </a></span>han argumentado que el liderazgo es más importante que la gestión. Creo que eso es muy destructivo. Tenemos demasiado liderazgo «elevado», cuando lo que necesitamos es una gestión fundamentada.</p>
<p><strong>¿Puede dar un ejemplo de una buena gestión fundamentada?</strong></p>
<p>Hay una historia ilustrativa sobre Jack Welch, que me contó uno de sus asistentes. En un momento en que dirigía GE, la compañía tenía problemas para automatizar la producción en su fábrica de bombillas. El gerente de la división seguía prometiendo que pronto se solucionaría, pero el problema persistía.</p>
<p>Por ello, Welch voló a la fábrica, no a la sede de la división, sino a la fábrica misma. Se metió bajo la máquina con los ingenieros y se dio cuenta de que no podían resolver un aspecto del software. Así que los conectó con gente de la división de motores a reacción de GE, que tenía mayores habilidades en software, y resolvieron el problema.</p>
<p>La moraleja no es que el CEO deba solucionar cada problema. Es que, si está gestionando algo, baje al terreno para ver qué está pasando realmente.</p>
<p><strong>Bien, supongamos que una organización se da cuenta de que está mal gestionada. ¿Qué puede hacer al respecto?</strong></p>
<p>La selección es clave, en todos los niveles. Contratar a la persona equivocada, a alguien con la mentalidad incorrecta, puede ser desastroso. Casi siempre las contrataciones se deciden desde la alta dirección, y eso a menudo nos deja con «jefes que adulan hacia arriba y patean hacia abajo».</p>
<p>Una forma de evitar esto es dar voz a las personas que mejor conocen a los candidatos, es decir, a los que han sido gestionados por ellos. No para que los elijan (aunque en las consultoras a menudo los socios eligen al jefe), sino para obtener información directa sobre cómo gestionan.</p>
<p><strong>¿El mundo empresarial ha cambiado fundamentalmente desde que empezó a estudiarlo?</strong></p>
<p>Por un lado, creo que la gestión de las grandes empresas se ha vuelto mucho más tecnocrática (lo que podríamos llamar gestión por control remoto), mientras que, por otro lado, parece haber un resurgimiento del emprendimiento a gran escala.</p>
<p>Hay otro hallazgo interesante en respuesta a esta pregunta: las organizaciones tienden a reflejar la época en que fueron fundadas. Los ferrocarriles suelen estar organizados de la manera en que lo están debido a la época en que surgieron, y lo mismo podría decirse de las compañías automotrices, y así sucesivamente. La mayoría de las industrias que crecieron después de la Segunda Guerra Mundial parecen depender de estructuras basadas en proyectos.</p>
<p><strong>¿Qué hay sobre el impacto de la automatización? ¿Cómo cambia eso la estructura organizacional?</strong></p>
<p>La automatización lo cambia todo. Si automatiza la producción en masa, básicamente convierte una burocracia en una “adhocracia.” Si antes había miles y miles de personas haciendo trabajos mecánicos, al automatizar todo eso se sustituyen por ingenieros que diseñan y dan mantenimiento a las nuevas máquinas. Se transforma una organización de producción en serie en una organización de proyectos personalizados. La automatización obliga a replantear la forma de hacer las cosas.</p>

<p style="text-align: justify;">A lot has changed over the last five decades, so we decided to reconnect with Mintzberg — who at age 85 remains active in the field from his faculty post at McGill University in Montreal — to get his thoughts on the state of management today.</p>
<p style="text-align: justify;"><strong>YOU’VE WRITTEN MANY CANONICAL ARTICLES AND BOOKS IN THE MANAGEMENT SPACE. HOW WOULD YOU SUMMARIZE YOUR CONTRIBUTION TO THE FIELD?</strong></p>
<p style="text-align: justify;">I think that what I do best is to reframe things. I reframed strategy, to help people think of it more as a matter of learning than planning. I’ve reframed the notion of how best to train managers, not through case studies but through social learning in classrooms where managers can share their experiences. And with the article I wrote for HBR 50 years ago, I tried to reframe how we think about managerial work.</p>
<p style="text-align: justify;"><strong>ON ORGANIZATIONAL STRUCTURE, I SEE THAT YOU RECENTLY UPDATED THE BOOK YOU WROTE ON THE TOPIC, UNDERSTANDING ORGANIZATIONS. WHAT MADE YOU WANT TO REVISIT AND REVISE IT?</strong></p>
<p style="text-align: justify;">The need has never been greater. We live in a world dominated by organizations. And yet, so many people — sometimes even those running these organizations — don’t fully understand them. One academic has referred to hospitals as “focused factories.” Who wants their baby delivered in a focused factory? This confusion has real consequences.</p>
<p style="text-align: justify;"><strong>ELABORATE ON THAT CONFUSION. WHAT ARE THE CONSEQUENCES?</strong></p>
<p style="text-align: justify;">Many people lump all organizations together, assuming one size fits all. They don’t recognize the fundamental differences between, say, a McDonald’s and Mass General Hospital. You can’t apply the same management principles to both.</p>
<p style="text-align: justify;">My work identifies four fundamental organizational forms: the personal organization, like an entrepreneurial startup; the programmed organization, like McDonald’s with its standardized processes; the professional organization, like a hospital, which relies on the expertise of its professionals; and the project organization, like a film company or a research lab, which is built around specific projects.</p>
<p style="text-align: justify;"><strong>THE POINT BEING THAT YOU CAN’T MANAGE EFFECTIVELY IF YOU DON’T EVEN UNDERSTAND WHICH TYPE OF ORGANIZATION YOU’RE DEALING WITH.</strong></p>
<p style="text-align: justify;">Precisely! Understanding your organization’s true nature is essential to making the right decisions. It’s the foundation for everything else.</p>
<p style="text-align: justify;"><strong>YOUR EARLIER WORK STRESSED THE IMPORTANCE OF “EMERGENT STRATEGY” — THE IDEA THAT STRATEGIES ARE LEARNED, NOT PLANNED. DOES THAT CONCEPT EXTEND TO STRUCTURE AS WELL?</strong></p>
<p style="text-align: justify;">Absolutely. We learn structure, we shouldn’t just impose it from above. Think about park designers who design pathways in an S-curve, but then people walk straight from A to B, creating their own paths. The smart park designer paves those paths that people actually make.</p>
<p style="text-align: justify;">Restructuring should follow the same principle: Give people a chance to work together, see how they naturally connect, and then build the structure around those connections. Pave the pathways!</p>
<p style="text-align: justify;"><strong>HOW CAN LEADERS APPLY THESE INSIGHTS TO IMPROVE THEIR OWN ORGANIZATIONS? WHAT ARE THE PRACTICAL TAKEAWAYS?</strong></p>
<p style="text-align: justify;">It starts with recognizing what kind of organization you really are. If you hire a trucking executive to run a business school, as once did happen, you’re likely going to lose your best professors.</p>
<p style="text-align: justify;">Different forms of organizations, even in the same industry, can function in very different ways. Consider the restaurant industry: You have the corner diner controlled by the owner. You have fast food like McDonald’s. You have gourmet restaurants that are professional. And you have catering, which is project based.</p>
<p style="text-align: justify;"><strong>AT THE END OF THE DAY, HOW DO YOU DEFINE GOOD MANAGEMENT?</strong></p>
<p style="text-align: justify;">As I’ve tried to show in my work, managing is not planning, organizing, or coordinating — which are all just words for controlling. It’s “calculated chaos and controlled disorder,” to quote from <span style="color: #0c71c3;"><a href="https://www.nytimes.com/1976/10/29/archives/management-how-a-boss-works-in-calculated-chaos-management-how-an.html" rel="nofollow" style="color: #0c71c3;">a New York Times review</a></span> of my first book.</p>
<p style="text-align: justify;"><strong>SO WHAT IS IT THAT MANAGERS DON’T UNDERSTAND ABOUT HOW TO BE EFFECTIVE?</strong></p>
<p style="text-align: justify;">I think the emphasis on “leadership” is a big part of the problem. People like [leadership scholars] <span style="color: #0c71c3;"><a href="https://hbr.org/2002/09/crucibles-of-leadership" rel="nofollow" style="color: #0c71c3;">Warren Bennis</a></span> and <span style="color: #0c71c3;"><a href="https://hbr.org/2004/01/managers-and-leaders-are-they-different" rel="nofollow" style="color: #0c71c3;">Abe Zaleznik</a></span> have made the argument that leadership is more important than management. I think that’s very destructive. We have too much “lofty” leadership, where what we need is grounded management.</p>
<p style="text-align: justify;"><strong>WHAT’S AN EXAMPLE OF GOOD, GROUNDED MANAGEMENT?</strong></p>
<p style="text-align: justify;">There’s an illustrative story about Jack Welch, told to me by one of his assistants. At one stage when he was heading GE, the company was struggling in automating production in its light bulb facility. The division manager kept promising it would be fixed soon, but the problem dragged on.</p>
<p style="text-align: justify;">So Welch flew to the factory — not to the division headquarters, but to the factory itself. He got under the machine with the engineers, and realized they couldn’t deal with an aspect of the software. So he connected them with people in GE’s jet engine division who had greater software skills, and they solved the problem.</p>
<p style="text-align: justify;">The moral isn’t that you need the CEO to fix every problem. It’s that, if you’re managing something, get on the ground to see what’s really going on.</p>
<p style="text-align: justify;"><strong>OK, SO LET’S SAY AN ORGANIZATION REALIZES IT IS BEING POORLY MANAGED. WHAT DOES IT DO ABOUT IT?</strong></p>
<p style="text-align: justify;">Selection is key, at all levels. Hiring the wrong person, someone with the wrong mindset, can be disastrous. It’s almost always done from above, and that gives us no shortage of “kiss up and kick down managers.”</p>
<p style="text-align: justify;">A way to avoid this is to give voice to the people who know the candidates best, namely, the ones who have been managed by them. Not to elect them, although consulting companies often have the partners elect the chief, but to get some straight information about how they manage.</p>
<p style="text-align: justify;"><strong>HAS THE BUSINESS WORLD FUNDAMENTALLY CHANGED SINCE YOU BEGAN STUDYING IT?</strong></p>
<p style="text-align: justify;">On the one hand, I think the management of large companies has become much more technocratic — call it remote control managing — while, on the other, there seems to be a resurgence of big-time entrepreneurship.</p>
<p style="text-align: justify;">There is another interesting finding in response to this question: that organizations tend to reflect the age of their founding. Railroads tend to be organized the way they are because of when they started, and the same may be true of automobile companies, and so on and so forth. Most of the industries that grew since World War II, seem to rely on project structure.</p>
<p style="text-align: justify;"><strong>WHAT ABOUT THE IMPACT OF AUTOMATION? HOW DOES THAT CHANGE ORGANIZATIONAL STRUCTURE?</strong></p>
<p style="text-align: justify;">Automation is a game-changer. If you automate mass production, you essentially turn a bureaucracy into an adhocracy. Where before you had to have thousands and thousands of people doing menial work, if you automate all that, you replace them with engineers who design and maintain the new machines. You transform a mass-production organization into a customized project organization. Automation forces you to rethink how you do things.</p></div>
