In 2024, Y Combinator’s Paul Graham wrote that Silicon Valley leaders must directly impose their vision on employees — a style of leadership he called “founder mode.” His essay attracted 20 million views on social media and launched dozens of think pieces.

Graham diagnosed a real problem: Too many leaders disengage from their companies’ day-to-day operations. He made some specific suggestions for how to reverse that trend — hold skip level meetings and listen more intently — but also predicted that “as soon as founder mode becomes established, people will start misusing it.” That was prescient. For many leaders, adopting founder mode now means embracing the idea that a leader’s vision should be the organization’s entire story, imposed from the top all the way down.

This is “main-character energy,” the self-centered social-media trend, applied to leadership. When leaders adopt it, everyone suffers.

Main-character energy is enormously destructive, in part because it accentuates a dangerous mental error. People tend to think their version of the world is precise and true, ignoring their biases and blind spots. This “naive realism” makes it harder to understand others and escalates conflict. Naive realism gets worse as we climb the ladder. Research finds that powerful people are especially prone to getting stuck in their own perspective.

Leaders who cast themselves as main characters celebrate naive realism instead of resisting it. That hurts their teams; employees of incurious and narcissistic managers experience lower trust and perform more poorly. When leaders see themselves as the main character, the stories around them quickly fall apart. So does their own well-being. Social media encourages us to curate an “authentic” personal brand, but research finds that chronic navel gazing increases depression and loneliness over time. Gallup’s most recent State of the Global Workplace survey found that managers’ engagement dropped from 31% in 2022 to 22% in 2025. As main-character energy has risen, leaders’ connection to their jobs has fallen.

This rhymes with an idea I’ve studied for decades: People think they flourish by focusing on themselves, but the opposite is true. We are at our most effective and fulfilled when serving others. One powerful way to tap into this is by adopting supporting-character energy. This means decentering yourself and asking instead how you show up in other people’s stories.

Supporting-character energy can be humbling. You might think you’re the office comedian but in your introverted colleague’s story you show up as a bully. It also inspires nurturing, clear mentorship that brings out the best in others.

Supporting-Character Energy

Leaders interested in adopting supporting-character energy can take two important steps:

Get aggressively curious.

Supporting characters can’t tell their stories alone. If you want to become one, you must instead understand what life looks and feels like for the protagonist you want to help. This means getting intensely curious about others, and learning to be aware of what you don’t know.

Humility is a natural antidote for naive realism. Research finds that when leaders are intellectually humble, their teams perform more effectively, in part because humility is contagious: It encourages people to learn from one another and catalyzes ideation and performance.

For all its virtues, humility remains undervalued, but it is not hard to access. Try to explain how a bicycle (or a laptop, or democracy) works and you’ll realize how little you know. This is true for social life as well. Writing last year for HBR, Jeff Wetzler suggested a “curiosity check” before important conversations: Ask yourself, for instance, what you don’t know about the person you’re going to talk with or how your actions might be impacting them in unintended ways.

Curiosity checks prime the pump on humility and inspire leaders to ask better questions, counteracting their tendency toward naive realism. This can allow us to better understand other people’s stories, and our role in them.

Engage in “job crafting.”

Decades of science find that when people think differently about their lives, their feelings and actions change. Years ago, the Wharton professor Amy Wrzesniewski discovered how important this is at work. She interviewed the janitorial staff at a major hospital and found that its most fulfilled, effective members didn’t view their job as mere cleaning. They saw it as care work, which meant that in addition to cleaning they chose to learn all they could about patients and even moved the wall art around to regularly give patients new scenery.

As Wrzesniewski saw it, these workers were “job crafting”: telling a clear story that connected their jobs to what they valued most. Evidence now finds that job crafting helps people thrive psychologically and produce more.

We can and should all job craft for ourselves. But leaders can also use supporting-character energy to help their people craft better stories. In one powerful example of this, researchers worked with IT call center workers in India, where employees work long hours and face disgruntled customers. Unsurprisingly, turnover rates were through the roof.

To address that problem, the researchers suggested that leaders try a new onboarding approach: Instead of teaching new employees about the company, managers asked them about “their best self,” and gave each person time to tell the group about their favorite qualities and how they could bring them to work. This small change had a big impact, improving call workers’ job satisfaction, performance and intent to stay even after difficult days.

This discovery might feel counterintuitive. The best way to increase loyalty to a firm was not to extol its value but instead to ask people about their values. In fact, this shouldn’t surprise us at all. Humble, supportive mentors don’t exert power on others — and that’s exactly why they’re powerful. By understanding and promoting their people’s stories, we make others want to do more: for themselves, their team and their leaders.

An Evergreen Skill We Need Now

Supporting-character energy is an evergreen skill for great leaders, but it will become even more important as the AI revolution continues.

That’s in part because AI can worsen main-character energy by flattering users and confirming their beliefs. For instance, a major 2026 study found that when people discussed personal conflicts with chatbots, they were then less inclined to apologize to or consider the feelings of the person they were in conflict with. AI shut down humility and ramped up naive realism, effects we will need to counteract as the technology spreads.

More deeply, AI demands that we reconsider what leaders are for. Leaders may have more knowledge than junior employees, but large language models have more knowledge than anybody will ever possess. Increasingly, leadership will be defined not by teaching information or skills. The irreplaceable parts of our job will lie in our ability to connect deeply, inspire and motivate others — exactly what supporting-character energy is for.

Earlier in your career, you volunteered for hard projects, stayed late and prided yourself on delivering. You rose through the ranks and became a leader. Now, the ambition that once energized you exhausts you.

It’s a common pattern among top performers, according to Mary Anderson, a clinical psychologist and the author of «The Happy High Achiever.» In her practice, she sees it again and again: ambitious, accomplished people at the peak of their careers who have checked every box and feel hollow.

“They’re not enjoying their excellence,” she says. “Instead, they’re overwhelmed, exhausted and marinating in cortisol.”

For many, this is when the crisis hits, notes Amy Wrzesniewski, an organizational psychologist and professor at the Wharton School of the University of Pennsylvania.

“If your success has always depended on enormous effort and energy, and suddenly you can’t sustain that anymore, it’s terrifying,” she says. “But instead of beating yourself up about what used to work, put that energy toward understanding why things have changed.”

Start by asking yourself these five questions:

1. IS THIS AN ENGINE PROBLEM OR A FUEL PROBLEM?

The drop in your ambition has a cause. It helps to think about it in two ways: your engine is wearing down or your fuel has changed.

An engine problem means the machinery (your body) is older. You still love the work, but recovery takes longer, and the horsepower isn’t there.

A fuel problem is different. The parts are fine, but you can’t manufacture the enthusiasm that used to come naturally.

The diagnosis matters because the solutions are different.

2. AM I CHASING THE NEXT ACHIEVEMENT OR DOING WORK THAT MATTERS TO ME?

Wrzesniewski’s research identifies three orientations people have toward work: a job (financial exchange), a career (advancement) or a calling (inherently meaningful and fulfilling).

She finds that people who see work as a job or career report lower satisfaction than those who see it as a calling. And if you’ve been driven by achievement, that orientation weakens as you plateau or run out of rungs to climb.

You don’t have to abandon ambition. But you may need to redirect it toward the work itself, not the next promotion.

3. WHOSE STANDARDS AM I LIVING BY?

Somewhere along the way, you may have outsourced your definition of success, says Anderson. You’re living by expectations you absorbed years ago and never questioned.

“At some point, you need to define success on your own terms,” she says.

4. WHEN AM I MOST ENERGIZED AT WORK — AND WHAT WOULD IT TAKE TO BUILD MY ROLE AROUND THAT?

You need to identify what’s worth your energy.

Researchers call this job crafting — reshaping your job to make it more engaging by emphasizing the parts that feel meaningful.

You might have more latitude than you realize. Wrzesniewski suggests figuring out ways to delegate the work that depletes you and lean into what energizes you.

5. IF I KEPT ONLY WHAT ENERGIZES ME, WOULD THERE BE ENOUGH TO STAY?

“You might already know, on some level and in living color, that it’s time to leave your job,” says Wrzesniewski.

Other times, the answer is less dramatic: More rest, clearer boundaries or job crafting. But if what energizes you is only a sliver of your day and everything else drains you, that’s not sustainable.

That’s when you need to start exploring what comes next.
