It’s a daily struggle of being <span style="color: #0c71c3;"><a href="https://hbr.org/2016/02/why-decisions-get-second-guessed-and-what-to-do-about-it" rel="nofollow" style="color: #0c71c3;">second-guessed and sidelined</a></span>. In a word, it’s oppressive.</p>
<p style="text-align: justify;">But while working for a micromanager is frustrating and annoying, there are things you can do to improve the dynamic. Here’s how our experts suggest you achieve this.</p>
<p style="text-align: justify;"><strong>UNDERSTAND YOUR BOSS’S INTENTIONS</strong></p>
<p style="text-align: justify;">Your first order of business is to figure out what’s behind your boss’s micromanaging tendencies. Is your boss otherwise respectful and considerate? Maybe they’re genuinely trying to help, but their methods and cadence don’t match your work style or expectations. Are they naturally detail-oriented and conscientious? Micromanaging might be a personality trait. Are they a first-time manager? Perhaps they’re insecure. On the other hand, if your boss’s intentions lean more toward <span style="color: #0c71c3;"><a href="https://hbr.org/2022/10/what-to-do-when-someone-undermines-you-at-work" rel="nofollow" style="color: #0c71c3;">undermining you</a></span>, you may need to work on an exit strategy.</p>
<p style="text-align: justify;"><strong>DO SOME SELF-REFLECTION</strong></p>
<p style="text-align: justify;">If you feel your new boss is applying extra scrutiny to your work compared to others, <span style="color: #0c71c3;"><a href="https://hbr.org/2022/03/dont-underestimate-the-power-of-self-reflection" rel="nofollow" style="color: #0c71c3;">a little soul-searching</a></span> is necessary. Think about comments or observations your boss has made or feedback you’ve gotten about your performance and consider whether there are any patterns.</p>
<p style="text-align: justify;"><strong>SEEK (AND PROVIDE) FEEDBACK</strong></p>
<p style="text-align: justify;">Next, talk to your boss about your performance and how you <span style="color: #0c71c3;"><a href="https://hbr.org/2023/06/how-to-give-and-receive-critical-feedback" rel="nofollow" style="color: #0c71c3;">could work together better</a></span>. Bear in mind that <span style="color: #0c71c3;"><a href="https://hbr.org/2020/06/good-feedback-is-a-two-way-conversation" rel="nofollow" style="color: #0c71c3;">feedback is a two-way</a></span> conversation. Don’t point fingers, and don’t mention the word micromanager.</p>
<p style="text-align: justify;">Instead, focus on specific behaviors and their impact on your work. Say something like: “Last week I had a deadline for the Jones Project. We exchanged multiple emails leading up to the deadline, which was disruptive and interfered with my ability to concentrate and efficiently complete the project. What can we do differently to ensure you’re confident in my progress, while allowing me to focus on my work?”</p>
<p style="text-align: justify;"><strong>BUILD TRUST BY ANTICIPATING YOUR BOSS’S NEEDS</strong></p>
<p style="text-align: justify;">Once you’ve got a better grip on your boss’s motivations and <span style="color: #0c71c3;"><a href="https://hbr.org/2022/06/the-right-way-to-process-feedback" rel="nofollow" style="color: #0c71c3;">gotten feedback on your performance</a></span>, focus on establishing credibility.</p>
<p style="text-align: justify;">All the standard advice of <span style="color: #0c71c3;"><a href="https://hbr.org/2021/09/what-you-need-to-build-a-good-relationship-with-your-new-boss" rel="nofollow" style="color: #0c71c3;">getting along with a new boss</a></span> applies here: Pay close attention to how they like to communicate — Zoom? Slack? Old-fashioned telephone? Be adaptable and resourceful in meeting their expectations. And create a system for tracking what you’re working on and keep your boss informed. Anticipating what needs to be done and <span style="color: #0c71c3;"><a href="https://hbr.org/2024/04/how-to-get-the-most-out-of-a-one-on-one-with-your-boss" rel="nofollow" style="color: #0c71c3;">proactively addressing your boss’s concerns</a></span> doesn’t just keep them happy — it also serves your self-interest.</p>
<p style="text-align: justify;"><strong>DEVELOP COPING MECHANISMS</strong></p>
<p style="text-align: justify;">Your micromanaging boss’s behavior <span style="color: #0c71c3;"><a href="https://hbr.org/2022/08/what-to-do-when-your-boss-is-blocking-your-career-growth" rel="nofollow" style="color: #0c71c3;">will not change overnight</a></span>. And even when you notice improvements, they may still have some habits that annoy you. Separate the personal from the professional. This way, it’s easier to appreciate their positive qualities while dealing with a management style that has you <span style="color: #0c71c3;"><a href="https://hbr.org/2020/09/research-why-breathing-is-so-effective-at-reducing-stress" rel="nofollow" style="color: #0c71c3;">taking deep breaths</a></span> and counting to ten more often than you’d like.</p>
<p style="text-align: justify;">Focus on what you like about your job: the skills you’re developing, the network you’re building and experience you’re gaining. Do what you need to do to <a href="https://hbr.org/2023/07/6-science-backed-ways-to-improve-your-well-being-at-work" rel="nofollow"><span style="color: #0c71c3;">preserve your well-being</span> </a>and maintain boundaries, she adds.</p>
<p style="text-align: justify;"><strong>CONSIDER YOUR OPTIONS</strong></p>
<p style="text-align: justify;">If your boss is intentionally <span style="color: #0c71c3;"><a href="https://hbr.org/2023/08/getting-along-my-coworker-is-sabotaging-me-and-my-boss-wont-help" rel="nofollow" style="color: #0c71c3;">sabotaging your work</a></span>, experts say that unfortunately, there’s not much else you can do. It might be best to start <span style="color: #0c71c3;"><a href="https://hbr.org/2022/01/how-to-find-a-new-job-an-hbr-guide" rel="nofollow" style="color: #0c71c3;">searching for a new job</a></span>, either within your organization or elsewhere. Think about your <span style="color: #0c71c3;"><a href="https://hbr.org/2021/12/so-you-want-to-quit-your-brand-new-job." rel="nofollow" style="color: #0c71c3;">overall job satisfaction</a></span>, the potential for growth in your current role and the effect of the micromanagement on your mental health and professional development. Consider whether <span style="color: #0c71c3;"><a href="https://hbr.org/2024/04/should-you-quit-your-meh-job-or-is-it-salvageable" rel="nofollow" style="color: #0c71c3;">the benefits of sticking it out</a></span> in your position outweigh the challenges you’re facing.</p></div>

Ahora que el “poder ha vuelto”, los líderes deben decidir cómo ejercerlo. <p><strong>1. Microgestión, hipervigilancia y controles rígidos.</strong></p>

<p><strong>Qué hacer en su lugar</strong></p>
<p>Los mejores líderes no optan por el control, sino que crean las condiciones para el rendimiento.</p>
<p>Deben resistir la tentación de controlar todos los aspectos de la jornada de un empleado y, en su lugar, centrarse en los resultados, no en la actividad.</p>
<p><strong>Haga de la autonomía la norma, no una recompensa.</strong></p>

<p><strong>Rediseñe las métricas de desempeño para medir el impacto, no la actividad.</strong></p>

A tight labor market, record-low unemployment and a new emphasis on workplace flexibility forced organizations to compete for talent by offering better pay, benefits and work environments.</p>
<p style="text-align: justify;">That era is fading, and the balance of power is shifting back toward employers. With <span style="color: #0c71c3;"><a href="https://www.bls.gov/charts/employment-situation/civilian-unemployment-rate.htm" rel="nofollow" style="color: #0c71c3;">unemployment steady at 4%</a> </span>and <span style="color: #0c71c3;"><a href="https://mediacenter.adp.com/2025-03-05-ADP-National-Employment-Report-Private-Sector-Employment-Increased-by-77,000-Jobs-in-February-Annual-Pay-was-Up-4-7" rel="nofollow" style="color: #0c71c3;">job openings shrinking</a></span>, some leaders are seizing the moment to tighten flexibility policies, scale back DEI efforts and trim employee well-being programs.</p>
<p style="text-align: justify;">We’ve seen in the past that when employers overplay their hand, <span style="color: #0c71c3;"><a href="https://www.gallup.com/workplace/646538/employee-turnover-preventable-often-ignored.aspx?utm_source=chatgpt.com" rel="nofollow" style="color: #0c71c3;">they pay for it</a></span> in the form of higher turnover, reputational damage and long-term performance declines. With the “power back,” leaders must decide how to wield it. Here are three temptations to avoid while you sit on the more favorable side of the table — and what to do instead.</p>
<p style="text-align: justify;"><strong>1. MICROMANAGEMENT, OVER-SURVEILLANCE, AND RIGID CONTROLS.</strong></p>
<p style="text-align: justify;">One of the first signs that employers feel newly empowered is the rise of micromanagement and surveillance. After years of remote and hybrid work, companies are now <span style="color: #0c71c3;"><a href="https://www.dahlconsulting.com/2024/01/23/the-state-of-the-labor-market-in-2024-what-employers-need-to-know/?utm_source=chatgpt.com" rel="nofollow" style="color: #0c71c3;">pulling employees back into the office</a></span>, often with <span style="color: #0c71c3;"><a href="https://www.wsj.com/economy/jobs/balance-of-power-shifts-back-toward-bosses-a2861df1?utm_source=chatgpt.com" rel="nofollow" style="color: #0c71c3;">strict monitoring tools</a></span> and rigid in-person policies. The logic goes something like, “The more people we have in the office, the more accountability and collaboration we’ll get.”</p>
<p style="text-align: justify;">Turns out, it’s not that simple. When employees feel watched rather than trusted, engagement plummets. Instead of focusing on their work, <span style="color: #0c71c3;"><a href="https://hrexecutive.com/lead-with-trust-not-employee-monitoring-for-a-more-engaged-workforce/#:~:text=However%2C%20it's%20having%20the%20opposite,environment%20of%20micromanagement%20and%20suspicion." rel="nofollow" style="color: #0c71c3;">they focus on avoiding scrutiny</a></span>. Rather than motivating high performance, excessive oversight creates a culture of fear and resentment. And when the market shifts, employees who endure years of mistrust will remember — and leave for companies that empower rather than control them.</p>
<p style="text-align: justify;"><strong>WHAT TO DO INSTEAD</strong></p>
<p style="text-align: justify;">The best leaders don’t default to control; they create conditions for performance.</p>
<p style="text-align: justify;">Leaders must resist the urge to control every aspect of an employee’s day and instead focus on outcomes, not activity.</p>
<p style="text-align: justify;"><strong>MAKE AUTONOMY THE DEFAULT, NOT THE REWARD.</strong></p>
<p style="text-align: justify;">Micromanagement assumes employees must prove they deserve autonomy. Reverse that narrative so that autonomy becomes the starting condition, revoked only when needed. <span style="color: #0c71c3;"><a href="https://hbr.org/resources/pdfs/comm/achievers/hbr_achievers_report_sep13.pdf" rel="nofollow" style="color: #0c71c3;">Research shows</a></span> that employees with greater autonomy are more productive and have higher rates of engagement, and that companies with higher levels of autonomy can see an <span style="color: #0c71c3;"><a href="https://www.gallup.com/workplace/236366/right-culture-not-employee-satisfaction.aspx" rel="nofollow" style="color: #0c71c3;">increase in profitability</a></span>.</p>
<p style="text-align: justify;"><strong>REDESIGN PERFORMANCE METRICS FOR IMPACT, NOT ACTIVITY.</strong></p>
<p style="text-align: justify;">Get rid of “face time” metrics and mouse-movement trackers and replace them with value-based accountability structures. Create systems where teams track their own progress, present their own results and set their own performance benchmarks.</p>
<p style="text-align: justify;"><strong>KILL BAD MEETINGS BEFORE KILLING REMOTE WORK.</strong></p>
<p style="text-align: justify;">Leaders want people back in offices in part because <span style="color: #0c71c3;"><a href="https://www.gsb.stanford.edu/faculty-research/publications/virtual-communication-curbs-creative-idea-generation" rel="nofollow" style="color: #0c71c3;">meetings feel ineffective</a> </span>and they view <span style="color: #0c71c3;"><a href="https://www.shrm.org/executive-network/insights/ceos-want-employees-back-office" rel="nofollow" style="color: #0c71c3;">collaboration as broken</a></span>. But <span style="color: #0c71c3;"><a href="https://hbr.org/2022/03/stop-wasting-peoples-time-with-bad-meetings" rel="nofollow" style="color: #0c71c3;">bad meeting culture</a></span> can tank collaboration regardless of location. Move most of your status updates to asynchronous channels. Replace recurring meetings with <span style="color: #0c71c3;"><a href="https://www.supernormal.com/blog/agile-meetings" rel="nofollow" style="color: #0c71c3;">agile meetings that leverage AI</a></span>: time-boxed, outcome-driven sessions designed around specific projects, not just filling chairs.</p>
<p style="text-align: justify;"><strong>2. NEGLECTING EMPLOYEE WELL-BEING.</strong></p>
<p style="text-align: justify;">When labor markets constrict, some leaders believe financial security alone is enough to retain workers. Wellness programs get slashed, mental health initiatives disappear and flexibility vanishes overnight. The thinking is that because job seekers outnumber open roles, workers will tolerate the added stress. But economic downturns don’t erase burnout; they exacerbate it. Companies that<span style="color: #0c71c3;"> <a href="https://pmc.ncbi.nlm.nih.gov/articles/PMC5129275/" rel="nofollow" style="color: #0c71c3;">fail to invest in well-being</a> </span>during lean years often find themselves scrambling to repair a burned-out workforce once the labor market recovers.</p>
<p style="text-align: justify;"><strong>WHAT TO DO INSTEAD</strong></p>
<p style="text-align: justify;">Organizations must recognize that well-being is not a perk — it’s a business strategy. Companies that prioritize employee health and flexibility <span style="color: #0c71c3;"><a href="https://hbsp.harvard.edu/product/10695-PDF-ENG" rel="nofollow" style="color: #0c71c3;">retain talent longer and see higher productivity</a></span>.</p>
<p style="text-align: justify;"><strong>DESIGN ROLES THAT DON’T REQUIRE RECOVERY.</strong></p>
<p style="text-align: justify;">Burnout isn’t solved by yoga apps. It’s solved by structuring work such that it doesn’t require employees to recover from it. Clear expectations, priorities that don’t shift by the day and ongoing coaching to ensure employees are equipped to deliver what’s asked of them are foundational to work that doesn’t burn people out.</p>
<p style="text-align: justify;"><strong>TIE FLEXIBILITY TO OUTCOMES, NOT ATTENDANCE.</strong></p>
<p style="text-align: justify;">If your team is hitting their goals, acknowledge the truth that when they begin their day is less relevant than you want to believe. A 2022 NBER <span style="color: #0c71c3;"><a href="https://www.nber.org/system/files/working_papers/w30292/w30292.pdf" rel="nofollow" style="color: #0c71c3;">study</a></span> found that hybrid workers are 5% more productive than full-time office workers — and that number climbs for knowledge workers. If a rigid structure hurts engagement, it’s a business liability, not just a policy choice.</p>
<p style="text-align: justify;"><strong>MAKE WELL-BEING A BUDGET LINE ITEM, NOT A MEMO.</strong></p>
<p style="text-align: justify;">If your only wellness initiative is sending an email saying “Take care of yourselves!” while quietly cutting mental health resources, don’t be shocked when people take care of themselves by quitting, regardless of how tight the market appears. Companies that treat well-being as an operating cost rather than an HR perk see <span style="color: #0c71c3;"><a href="https://pmc.ncbi.nlm.nih.gov/articles/PMC3870481/#:~:text=Although%20limited%20evidence%20currently%20exists,voluntary%20turnover)%20or%20dismissal%20(involuntary" rel="nofollow" style="color: #0c71c3;">higher engagement, lower turnover and actual sustained performance</a></span>. Even cost-friendly investments like meeting-free focus mornings, predictable scheduling policies and low-cost mental health stipends can make a tangible difference.</p>
<p style="text-align: justify;"><strong>3. RESIST THE REPLACEABLE-WORKER MINDSET.</strong></p>
<p style="text-align: justify;">Perhaps the most insidious temptation is treating employees as easily replaceable and assuming they should simply be grateful to have a job. This mindset fuels rigid policies, punitive performance management and an unspoken disregard for employee contributions. Workers may stay out of necessity, but they stop giving their best. They become transactional, doing only what is required and never more. And the moment they have a better option, they take it.</p>
<p style="text-align: justify;"><strong>WHAT TO DO INSTEAD</strong></p>
<p style="text-align: justify;">The companies that treat employees as disposable always end up in panic-hiring cycles when talent shortages return. Make employee retention and engagement part of leaders’ annual KPIs, right alongside revenue growth and profitability.</p>
<p style="text-align: justify;"><strong>DESIGN RETENTION LIKE CUSTOMER LOYALTY.</strong></p>
<p style="text-align: justify;">Companies obsess over customer churn. But how many track employee churn the same way? <span style="color: #0c71c3;"><a href="https://fortune.com/2022/08/02/spotify-allowed-6500-employees-work-from-anywhere-in-world-turnover-rate-dropped-remote-work/" rel="nofollow" style="color: #0c71c3;">Spotify uses data science</a></span> to predict turnover risk, proactively re-engaging high performers before they even think about leaving. Leaders who think of employees as customers design cultures people want to stay in.</p>
<p style="text-align: justify;"><strong>REDESIGN INTERNAL MOBILITY SO STAYING IS MORE ATTRACTIVE THAN LEAVING.</strong></p>
<p style="text-align: justify;">Many employees leave because they don’t see a next step inside the company. Instead of letting external recruiters steal your best people, make internal job mobility frictionless.</p>
<p style="text-align: justify;"><strong>TIE EXECUTIVE BONUSES TO RETENTION.</strong></p>
<p style="text-align: justify;">Want leadership to care about keeping great employees? Make it financially painful for them when high performers walk. <span style="color: #0c71c3;"><a href="https://www.investing.com/news/sec-filings/adobe-inc-outlines-executive-compensation-changes-93CH-3841342" rel="nofollow" style="color: #0c71c3;">Adobe ties a portion of executive compensation</a></span> to engagement scores, aligning leadership incentives with culture, not just short-term profit.</p>
<p style="text-align: justify;">Let’s use this inflection point in history as an opportunity to end the binary pendulum of power clutches between employees and employers. Instead, recognize that the relationship between employees and organizations needs to be mutually beneficial. It’s in the long-term best interests of both to see one another not as adversaries to extract as much as we can from, but rather as allies toward whom we feel genuine commitment to help one another succeed and thrive.</p></div>

<p>Qué debe hacer si el comportamiento de su jefe está afectando a todos y perjudicando su bienestar?</p>
<p>Si bien, en ocasiones, algunos jefes pueden ser molestos, despectivos o frustrantes, eso no significa que sean tóxicos. Entonces, ¿qué debe tener en cuenta? Estas son 10 características de un jefe tóxico:</p>
<p><strong>1. Carecen de autoconciencia.</strong> Los jefes tóxicos carecen de la capacidad de reconocer y controlar sus emociones. <span>Tienden a pensar que tienen la razón en todo, lo cual inhibe su capacidad para generar empatía con los equipos y provoca </span><span style="color: #0c71c3;"><a href="https://hbr.org/2020/12/the-right-way-to-give-negative-feedback-to-your-manager" rel="nofollow" style="color: #0c71c3;">resistencia a la retroalimentación</a></span><span>.</span></p>
<p><strong>2. Carecen de empatía.</strong> <span>Los jefes tóxicos no invierten tiempo ni energía en </span><span style="color: #0c71c3;"><a href="https://hbr.org/2022/06/the-power-of-healthy-relationships-at-work" rel="nofollow" style="color: #0c71c3;">construir relaciones</a></span><span><span style="color: #0c71c3;"> </span>que les permitan entender cómo su estilo de comunicación puede afectar a los demás. <p><strong>7. Establecen expectativas poco razonables.</strong> Los jefes tóxicos pueden exigir resultados o establecer plazos que son inalcanzables. O bien, sus expectativas son poco claras, lo que genera objetivos vagos y confusos, cargas de trabajo excesivas e incertidumbre.</p>
<p><strong>8. Menosprecian y desmoralizan.</strong> Los jefes tóxicos hacen «bromas» a expensas de los demás y hablan negativamente a sus espaldas. Rara vez tienen cosas buenas que decir sobre las personas y buscan generar consenso con otros para validar sus opiniones negativas.</p>
<p><strong>9. Buscan culpar a los demás.</strong> Cuando surgen problemas o se cometen errores, los jefes tóxicos buscarán culpar a todos menos a sí mismos. Harán todo lo posible por explicar cómo otros son responsables de los resultados negativos, mientras que ellos se exoneran de toda responsabilidad.</p>
<p><strong>10. Confían demasiado en sus conocimientos.</strong> Los jefes tóxicos sobrestiman constantemente sus habilidades y conocimientos, lo que les hace creer que son mejores en su trabajo de lo que realmente son. Siempre piensan que tienen todo el conocimiento necesario y rechazan cualquier sugerencia de desarrollo personal.</p>

<p style="text-align: justify;">While some bosses can be annoying, dismissive or frustrating at times, it doesn’t mean they’re toxic. So, what should you watch out for? Here are 10 toxic boss traits:</p>
<p style="text-align: justify;"><strong>1. THEY LACK SELF-AWARENESS.</strong> Toxic bosses lack the ability to recognize and control their emotions. They tend to think that they are right about everything. This inhibits their ability to create resonance with teams and generates <span style="color: #0c71c3;"><a href="https://hbr.org/2020/12/the-right-way-to-give-negative-feedback-to-your-manager" rel="nofollow" style="color: #0c71c3;">resistance to feedback</a></span>.</p>
<p style="text-align: justify;"><strong>2. THEY LACK EMPATHY.</strong> Toxic bosses don’t invest time or energy in <span style="color: #0c71c3;"><a href="https://hbr.org/2022/06/the-power-of-healthy-relationships-at-work" rel="nofollow" style="color: #0c71c3;">building relationships</a></span> to understand how their communication approach may impact others. They struggle to relate to team members’ challenges, perspectives and emotions. This in turn leads to <span style="color: #0c71c3;"><a href="https://hbr.org/2017/01/the-neuroscience-of-trust" rel="nofollow" style="color: #0c71c3;">low trust</a></span>.</p>
<p style="text-align: justify;"><strong>3. THEY’RE EXCESSIVELY MOTIVATED BY SELF-INTEREST.</strong> Toxic bosses make everything about them and seek to <span style="color: #0c71c3;"><a href="https://hbr.org/2015/04/how-to-respond-when-someone-takes-credit-for-your-work" rel="nofollow" style="color: #0c71c3;">take credit for the work of others</a></span>. They are more likely to make risky, attention-grabbing strategic moves, often at the expense of long-term organizational stability.</p>
<p style="text-align: justify;"><strong>4. THEY DEMONSTRATE INCONSISTENT BEHAVIOR.</strong> Toxic bosses <span style="color: #0c71c3;"><a href="https://hbr.org/2016/11/how-to-deal-with-a-boss-who-behaves-unpredictably" rel="nofollow" style="color: #0c71c3;">display unpredictable behavior</a></span> and employees may find it difficult to decipher what is expected of them from one day to the next. They are unclear in their communication and often display favoritism or discrimination.</p>
<p style="text-align: justify;"><strong>5. THEY TAKE ADVANTAGE OF POWER DYNAMICS.</strong> Toxic bosses will weaponize their authority, expecting employees to carry out their instructions obediently and without questioning their authority or the value of the work being undertaken.</p>
<p style="text-align: justify;"><strong>6. THEY MICROMANAGE.</strong> Toxic bosses don’t trust or empower staff, instead they tell people how work should be done or insist on being copied into emails or invited to meetings. They seek to control how you complete your work.</p>
<p style="text-align: justify;"><strong>7. THEY SET UNREASONABLE EXPECTATIONS.</strong> Toxic bosses may demand results or set deadlines that are unachievable or, their expectations are unclear leading to vague and confusing goals, excessive workloads and uncertainty.</p>
<p style="text-align: justify;"><strong>8. THEY BELITTLE AND DEMORALIZE.</strong> Toxic bosses will “joke” at the expense of others and talk negatively behind people’s backs. They will rarely have good things to say about people and will look to generate agreement from others that their opinion is true.</p>
<p style="text-align: justify;"><strong>9. THEY SEEK TO BLAME OTHERS.</strong> When issues arise or mistakes are made, toxic bosses will look to blame everyone but themselves. They will go to great lengths to explain how others are culpable for the outcomes arising from errors, while exonerating themselves.</p>
<p style="text-align: justify;"><strong>10. THEY’RE OVERCONFIDENT ABOUT THEIR KNOWLEDGE.</strong> Toxic bosses routinely overestimate their skills and knowledge, leading them to believe that they are better at their job than they actually are. They continually think that they have the knowledge required and reject any suggestions of self-development.</p>
<p style="text-align: justify;">It only takes one of these traits to generate toxicity in the workplace. That said, their impacts can be felt across teams and lead to an uncomfortable working environment spanning your entire organization.</p>
<p style="text-align: justify;">Working for a toxic boss can be devastating and can have a lasting impact on your mental and physical health. No one should suffer at the hands of a toxic boss.</p></div>

<p>omo coach y formadora de liderazgo, me especializo en ayudar a los nuevos gerentes a asumir sus funciones. Si bien he escuchado algunas buenas historias, muchos de mis clientes han compartido historias de terror sobre sus jefes anteriores y de cómo no quieren tratar a sus subordinados directos. Durante estas conversaciones, he aprendido que estos nuevos líderes no quieren ser microgerentes. Quieren dar a sus equipos la confianza y la autonomía que ellos mismos siempre desearon. Pero, al esforzarse por darle espacio a las personas, también pueden ir demasiado lejos en la dirección opuesta y volverse excesivamente <span style="color: #0c71c3;"><a href="https://www.fastcompany.com/3062695/forget-micromanaging-hands-off-leadership-could-hurt-workers-more" style="color: #0c71c3;">indiferentes</a></span>.</p>
<p>La proliferación del trabajo remoto e híbrido hace que lograr un equilibrio entre la sobregestión y la subgestión sea aún más complicado. Sin una supervisión presencial y regular de sus equipos, algunos microgerentes han <span style="color: #0c71c3;"><a href="https://www.bbc.com/worklife/article/20221130-the-remote-helicopter-bosses-who-stunt-worker-resilience" style="color: #0c71c3;">reforzado su control</a></span> mediante chequeos demasiado frecuentes y vigilancia digital. <p><strong>Señal de alerta #1: Su enfoque principal es dar la impresión de que usted es un líder.</strong></p>

<p>Imagine a un gerente que le dice a su subordinado directo: “Necesito que hagas un análisis de datos sobre nuestras recientes encuestas a clientes para una reunión este viernes”.</p>
<p>Si es un microgerente, intentará dictar y controlar cómo crea el informe su subordinado directo. Aun así, es probable que termine rehaciendo el trabajo si el producto final no está a la altura de sus estándares perfeccionistas.</p>
<p>Si se trata de un gerente que no se involucra, enviará a su subordinado directo a completar el trabajo. Pero cuando se entregue el producto final (si es que se termina a tiempo), es probable que sea algo diferente a lo que esperaba. Tal vez no se pueda usar en absoluto porque el gerente no dio instrucciones claras o no comunicó cómo quería que se hiciera el análisis. En esta situación, también terminará rehaciendo el trabajo.</p>
<p>Ambos escenarios conducen a un gerente frustrado y a un subordinado directo que se siente menos seguro, confiable y comprometido. Los gerentes tal vez quieran culpar a su subordinado directo por no haber hecho bien la tarea, pero en realidad deberían mirarse al espejo.</p>
<p><strong>Lo que puede hacer en su lugar:</strong></p>
<p>Con demasiada frecuencia, los gerentes asignan un proyecto de una forma que les resulta clara, pero su subordinado directo sale de la reunión preguntándose: «¿Qué se supone que debo hacer exactamente?»</p>
<p>Para reducir las sorpresas, usted y su subordinado directo deben alinear sus expectativas y desarrollar una comprensión compartida de los parámetros del proyecto. Esto requiere una comunicación clara de su parte. <p>Un microgerente que está sobregestionando al equipo es un cuello de botella. Si todo requiere <span style="color: #0c71c3;"><a href="https://hbr.org/2024/04/are-you-a-micromanager" style="color: #0c71c3;">su aprobación o participación</a></span>, ralentiza el proceso y <span style="color: #0c71c3;"><a href="https://hbr.org/2024/06/learning-to-delegate-as-a-first-time-manager" style="color: #0c71c3;">lo sobrecarga con trabajo</a></span> que su equipo debería poder hacer.</p>
<p>Un gerente que no interviene y que no gestiona adecuadamente a su equipo también ralentiza el proceso. Si no está presente para tomar decisiones clave, brindar orientación o despejar obstáculos, su equipo carece de la información y la autoridad necesarias para que el proyecto avance.</p>
<p>Tampoco basta con animar a su equipo a que le haga preguntas. Debe demostrar que está disponible y dispuesto a ofrecer apoyo (no a juzgar) durante todo el proceso.</p>
<p><strong>Lo que puede hacer en su lugar:</strong></p>
<p>Para asegurarse de que su equipo cuente con el nivel adecuado de apoyo, programe reuniones periódicas y breves antes de la fecha de entrega del producto final. Esta reunión no tiene por qué ser larga, sin embargo, programar un tiempo específico permitirá que tanto usted como su subordinado se alineen y aseguren que el proyecto siga avanzando.</p>

En lugar de esperar a encontrar el equilibrio adecuado, sepa que está bien pedirle a su equipo que comparta sus comentarios y lo haga responsable. <p style="text-align: justify;">As a leadership coach and trainer, I specialize in helping new managers step into their roles. While I have heard some good stories, many of my clients have shared horror stories of their past bosses and how they don’t want to treat their direct reports. During these conversations, I’ve learned that these new leaders don’t want to be micromanagers. They want to give their teams the trust and autonomy that they themselves always wanted. But in striving to give people space, they might also go too far in the opposite direction and become overly <span style="color: #0c71c3;"><a href="https://www.fastcompany.com/3062695/forget-micromanaging-hands-off-leadership-could-hurt-workers-more" rel="nofollow" style="color: #0c71c3;">hands off</a></span>.</p>
<p style="text-align: justify;">The proliferation of remote and hybrid work makes striking a balance between over- and undermanaging even trickier. Without regular, in-person oversight of their teams, some micromanagers have <span style="color: #0c71c3;"><a href="https://www.bbc.com/worklife/article/20221130-the-remote-helicopter-bosses-who-stunt-worker-resilience" rel="nofollow" style="color: #0c71c3;">tightened their control</a></span> through overly-frequent check-ins and digital surveillance. On the flip side, hands-off managers risk leaving their direct reports to fend for themselves. Either way, both leadership styles can result in direct reports who are frustrated, disengaged, more likely <span style="color: #0c71c3;"><a href="https://www.cnbc.com/2023/08/30/the-biggest-sign-of-a-toxic-workplace-to-watch-out-for.html" rel="nofollow" style="color: #0c71c3;">to depart</a></span>.</p>
<p style="text-align: justify;">If you’re new to managing and are worried about striking the right balance between a micro- and a hands-off leadership style, here are three red flags that signify you’re leaning too far in one direction — and what you can do to offer your team the level of support and direction they need to succeed.</p>
<p style="text-align: justify;"><strong>RED FLAG #1: YOUR MAIN FOCUS IS HOW YOU’RE COMING ACROSS AS A LEADER.</strong></p>
<p style="text-align: justify;">New managers may feel extra pressure to prove themselves as competent leaders to their bosses and their teams. It’s understandable. You want to demonstrate that you’re smart, strong, and capable enough to get the job done. But this is also how many managers accidentally become micromanagers. They try to control how they’re perceived by making sure everything goes perfectly. They hold on to control out of a sense of <span style="color: #0c71c3;"><a href="https://hbr.org/2023/09/the-anxious-micromanager" rel="nofollow" style="color: #0c71c3;">anxiety and insecurity</a></span>. I often hear my clients express worry that something will go wrong — that a mistake will harm their reputation or their direct report will look too good, and their boss will question if they put the right person in charge. As a result, these new leaders play defense, motivated by a sense of self-protection.</p>
<p style="text-align: justify;">Hands-off managers, by contrast, often react in the opposite way — although they are driven by a similar motivation. To prove themselves as trusting and be perceived as likeable, they might pull back from getting too involved in their employees’ work.</p>
<p style="text-align: justify;"><strong>WHAT YOU CAN DO INSTEAD:</strong></p>
<p style="text-align: justify;">Instead of focusing on managing your image as a leader, operate from a <span style="color: #0c71c3;"><a href="https://hbr.org/2022/04/5-principles-of-purposeful-leadership" rel="nofollow" style="color: #0c71c3;">sense of purpose</a></span>. Supportive managers focus on developing people and helping them shine. They accept that mistakes will happen. In fact, they see mistakes as opportunities for learning so the team can become more effective and achieve greater results. These managers are less concerned with <span style="color: #0c71c3;"><a href="https://hbr.org/2011/01/managing-yourself-stop-holding-yourself-back" rel="nofollow" style="color: #0c71c3;">how they’re perceived</a></span> than they are with helping their team members grow.</p>
<p style="text-align: justify;"><strong>RED FLAG #2: YOU’RE REDOING YOUR TEAM’S WORK … ALL THE TIME.</strong></p>
<p style="text-align: justify;">Imagine a manager who tells their direct report: “I need you to do a data analysis on our recent customer surveys for a meeting this Friday.”</p>
<p style="text-align: justify;">If they’re a micromanager, they’ll try to dictate and control how their direct report creates the report. Still, they’ll likely end up redoing the work if the final product isn’t up to their perfectionist standards.</p>
<p style="text-align: justify;">If they’re a hands-off manager, they’ll send their direct report off to complete the work. But when the final product is delivered (if it’s even finished on time), it’ll likely be something different than what they were expecting. Perhaps it won’t be useable at all because the manager didn’t give clear instructions or convey how they wanted the analysis done. In this situation, they’ll also end up redoing the work.</p>
<p style="text-align: justify;">Both scenarios lead to a frustrated manager, and a direct report who feels less confident, trusted and engaged. Managers may want to blame their direct report for not getting the assignment right, but they should actually look in the mirror.</p>
<p style="text-align: justify;"><strong>WHAT YOU CAN DO INSTEAD:</strong></p>
<p style="text-align: justify;">Too often, managers assign a project in a way that they think is clear, but their direct report leaves the meeting wondering, “What exactly am I meant to do?”</p>
<p style="text-align: justify;">To cut down on surprises, you and your direct report need to align on your expectations and develop a shared understanding of the project parameters. This requires clear communication on your end. A supportive manager <a href="https://hbr.org/2024/06/learning-to-delegate-as-a-first-time-manager" rel="nofollow"><span style="color: #0c71c3;">delegates</span></a> a project with scaffolding that ensures the team member is set up for success and growth.</p>
<p style="text-align: justify;"><strong>RED FLAG #3: YOUR TEAM’S PROJECTS ARE ALWAYS MOVING SLOWLY OR PEOPLE KEEP MISSING DEADLINES.</strong></p>
<p style="text-align: justify;">If projects are inching along, ask yourself how you might be contributing to the slow pace.</p>
<p style="text-align: justify;">A micromanager who is overmanaging the team is a bottleneck. If everything requires <span style="color: #0c71c3;"><a href="https://hbr.org/2024/04/are-you-a-micromanager" rel="nofollow" style="color: #0c71c3;">your input or approval</a></span>, it slows the process down and <span style="color: #0c71c3;"><a href="https://hbr.org/2024/06/learning-to-delegate-as-a-first-time-manager" rel="nofollow" style="color: #0c71c3;">overloads you with work</a></span> that your team should be empowered to do.</p>
<p style="text-align: justify;">A hands-off manager who is undermanaging their team similarly slows down the process. If you’re not present to make key decisions, give guidance, or clear roadblocks, your team lacks the information and authority needed to keep the project moving forward.</p>
<p style="text-align: justify;">It’s also not enough to encourage your team to come to you with questions. You need to demonstrate that you’re available and willing to offer support (not judgement) throughout the process.</p>
<p style="text-align: justify;"><strong>WHAT YOU CAN DO INSTEAD:</strong></p>
<p style="text-align: justify;">To ensure that your team has the right level of support, schedule periodic, brief check-ins before a final product is due. This meeting doesn’t need to be long, but having dedicated time scheduled will give both you and your team member a chance to get on the same page and ensure the project can keep moving.</p>
<p style="text-align: justify;">Your role in these check-ins is to <a href="https://hbr.org/2018/05/the-surprising-power-of-questions" rel="nofollow"><span style="color: #0c71c3;">ask questions and listen</span></a>. Notice when you feel the urge to fix problems or tell your direct report what to do. In these moments, try to stay curious and listen a little longer.</p>
<p style="text-align: justify;">For a new manager, striking the right balance between micro- and hands-off managing is all about leading from a place of purpose and providing clear direction and support. Instead of hoping that you’re getting the balance right, know that it’s okay to ask your team to share feedback and hold you accountable.
