<p>Sin embargo, a pesar de su importancia, el coaching no es algo natural para muchos líderes. La buena noticia es que el coaching es una habilidad que se puede aprender y, al igual que un músculo, puede fortalecerse y volverse más intuitiva con la práctica. Entonces, ¿cómo se aprende a entrenar a otros, decidir la mejor manera de hacerlo y mejorar en ello?</p>
<p>Defino el coaching como un proceso mediante el cual un líder busca maximizar el rendimiento y el potencial de los demás a través de acciones no directivas y de autocapacitación. En una relación de coaching efectiva, ambas acciones se utilizan en conjunto para guiar a las personas hacia la autosuficiencia y el crecimiento personal.</p>
<p><strong>Diferentes estilos de coaching</strong></p>
<p>Como coach ejecutiva, a menudo me preguntan si existe una «forma correcta» de hacer coaching. La respuesta es no; su estilo de coaching dependerá de su experiencia y conocimientos, de la situación o tarea en cuestión y del nivel de experiencia de la persona a la que está entrenando.</p>
<p>Tanto para los gerentes nuevos como para los experimentados, esto puede resultar tedioso y, francamente, abrumador. Por ello, diseñé un marco para ayudar a los gerentes a navegar su viaje de coaching. El marco, al que simplemente llamo “estilos de coaching”, se basa en los conceptos de<span> </span><span style="color: #0c71c3;"><a href="https://www.instructionalcoaching.com/push-and-pull-learning/" rel="nofollow" style="color: #0c71c3;">«empuje» y «tirón»</a></span>, que se utilizan ampliamente en el campo del deporte para desarrollar las habilidades y el rendimiento de un atleta.</p>

<p><strong>Elegir el estilo adecuado para usted (y sus empleados)</strong></p>
<p>Utilice esta guía para identificar el estilo de coaching más efectivo para su situación específica. Con la práctica, puede que incluso se sienta cómodo cambiando de un estilo a otro.</p>
<p><strong>1. Decir (alto empuje + bajo tirón)</strong></p>
<p>Para la mayoría de los gerentes, este es su<span> </span><span style="color: #0c71c3;"><a href="https://zengerfolkman.com/wp-content/uploads/2019/08/Bringing-Science-to-the-Art-of-Coaching_WP-2019.pdf" rel="nofollow" style="color: #0c71c3;">modo predeterminado</a></span>. <p><strong>2. No intervención (bajo empuje + bajo tirón)</strong></p>
<p>Aquí, el coach actúa como asesor y da al entrenado una gran cantidad de autonomía y libertad para tomar decisiones. Se le proporciona las herramientas y recursos necesarios para tener éxito, y se le ofrece apoyo cuando lo necesita.</p>
<p>Utilice el estilo “no intervención” cuando sus empleados tengan experiencia y sean competentes para llevar a cabo sus tareas o proyectos. A veces, esto puede significar un empleado con mucha experiencia o alguien que ya ha dominado la tarea. Esto requiere que establezca ciertos controles (por ejemplo, reuniones periódicas) para asegurarse de que todo va por buen camino, y que se sienta cómodo dejando que las personas trabajen con poca o ninguna supervisión.</p>
<p><strong>3. Preguntar/escuchar (alto tirón + bajo empuje)</strong></p>

<p><strong>4. Colaborar (alto tirón + alto empuje)</strong></p>
<p>Si le pregunta a un experto en coaching, probablemente le dirá que esta debería ser la posición donde<span> </span><span style="color: #0c71c3;"><a href="https://www.researchgate.net/publication/352437708_A_Continuum_of_Professional_Learning_Conversations_Coaching_Mentoring_and_Everything_in_Between_A_Think_Piece_Working_Paper" rel="nofollow" style="color: #0c71c3;">la mayoría de los gerentes se esfuerzan por estar</a></span>.</p>
<p>Piense en este estilo como una combinación entre el coaching tradicional (hacer preguntas abiertas) y la mentoría (brindar asesoramiento y consejos prescriptivos), trabajando juntos para encontrar la mejor solución.</p>
<p>Este estilo es más adecuado en situaciones que requieren una combinación de guía y asesoramiento, independientemente del nivel de experiencia de la persona a la que está supervisando. Por ejemplo, supongamos que su gerente asociado está trabajando en un plan de desarrollo profesional y aspira a pasar de la cadena de suministro a la dirección general. Aquí, en lugar de simplemente decirle si eso sería bueno para su carrera o no, querrá adoptar un enfoque más colaborativo. <p>La esencia del coaching efectivo radica en la capacidad de discernir cuándo emplear diferentes estilos y enfoques. Es un proceso dinámico que evoluciona con la experiencia y la práctica. Over the years, strong coaching skills consistently ranked at the top. The findings echo other literature showing that <span style="color: #0c71c3;"><a href="https://hbr.org/2022/10/successful-leaders-are-great-coaches" rel="nofollow" style="color: #0c71c3;">exceptional leaders</a> </span>often elevate others through <span style="color: #0c71c3;"><a href="https://www.researchgate.net/publication/276893694_Coaching_in_Organizations_-_A_Meta-Analytic_Review_of_Individual_Level_Effects" rel="nofollow" style="color: #0c71c3;">coaching</a></span>.</p>
<p style="text-align: justify;">Despite its importance, however, coaching doesn’t come naturally to many leaders. The good news is that coaching is a learnable skill, and like a muscle, it’s a skill that can grow stronger and more intuitive with practice. So how do you learn to coach others, decide the best way to do it and get better at it?</p>
<p style="text-align: justify;">I define coaching as a process whereby a leader aims to maximize the performance and potential of others through nondirective and self-enabling actions. In an effective coaching relationship, both actions are used in tandem to guide people toward self-sufficiency and personal growth.</p>
<p style="text-align: justify;"><strong>DIFFERENT COACHING STYLES</strong></p>
<p style="text-align: justify;">As an executive coach, I’m often asked if there is one “right way” to coach. The answer is no; your coaching style will depend on your experience and expertise, the situation or task at hand and the experience level of the person you’re coaching.</p>
<p style="text-align: justify;">For new and seasoned managers alike, this can feel tedious, and frankly, a lot to figure out — which is why I designed a framework to help managers navigate their coaching journey. The framework, which I simply call Coaching Styles, is based on the concepts of <a href="https://www.instructionalcoaching.com/push-and-pull-learning/" rel="nofollow"><span style="color: #0c71c3;">“push” and “pull”</span> </a>that are widely used in the field of sports to develop an athlete’s skills and performance. The push coaching method refers to an approach where the coach provides clear instructions, guidance and feedback. This style is more hands-on and involves telling athletes what to do and how to do it. Pull coaching adopts a facilitative approach, aiming to guide and support rather than provide direct instruction. This style relies on asking open-ended questions to encourage self-reflection so athletes can discover solutions on their own.</p>
<p style="text-align: justify;"><strong>PICKING A STYLE THAT IS RIGHT FOR YOU (AND YOUR EMPLOYEES)</strong></p>
<p style="text-align: justify;">Use this guide to identify the most effective coaching style for your specific situation. With practice, you may even feel comfortable switching between styles.</p>
<p style="text-align: justify;"><strong>TELLING (HIGH PUSH + LOW PULL)</strong></p>
<p style="text-align: justify;">For most managers, this is their <span style="color: #0c71c3;"><a href="https://zengerfolkman.com/wp-content/uploads/2019/08/Bringing-Science-to-the-Art-of-Coaching_WP-2019.pdf" rel="nofollow" style="color: #0c71c3;">default mode</a></span>. In this style, the leader typically draws on their experience with the aim of passing on their knowledge and helping the employee achieve their goals. Since it’s “directive” in nature, coaching an employee using this style takes a lot less preparation than some of the other coaching styles.</p>
<p style="text-align: justify;">The Telling style is best used when you’re coaching an employee whose job is standardized and includes repetitive tasks (for example, a call center associate or an assembly line manager). It is also suitable for when the task or individual requires more oversight. This Telling style can also be beneficial in situations that require urgent or immediate action. However, you should use it sparingly and with caution. When you overuse this style, you could also be perceived as <span style="color: #0c71c3;"><a href="https://hbr.org/2023/09/the-anxious-micromanager" rel="nofollow" style="color: #0c71c3;">micromanaging</a></span> your employees.</p>
<p style="text-align: justify;"><strong>HANDS-OFF (LOW PUSH + LOW PULL)</strong></p>
<p style="text-align: justify;">Here, the coach acts as an adviser and gives the coachee a great amount of autonomy and decision making freedom. The coachee is provided with the tools and resources they would need to succeed at something and offered support when they need it.</p>
<p style="text-align: justify;">Use the hands-off style when your team members are experienced and competent at carrying out their tasks or a project at hand. Sometimes, this can mean an employee with a lot of experience, or an employee who has mastered the task. It requires you to put some checks and balances in place — like regular catch-ups to ensure everything is on track — while being comfortable letting people work with little or no supervision.</p>
<p style="text-align: justify;"><strong>ASKING/LISTENING (HIGH PULL + LOW PUSH)</strong></p>
<p style="text-align: justify;">This style involves listening actively and asking compelling, <span style="color: #0c71c3;"><a href="https://hbr.org/2014/12/the-questions-good-coaches-ask" rel="nofollow" style="color: #0c71c3;">open-ended questions</a></span> to guide the coachee’s thinking. For example, you could ask, “What do you think is the best way to approach this challenge?” or “You mentioned the client feedback on this project is not great. What in your mind seems to be the core of the problem?” This helps the coachee self-reflect, think deeply and own their decision making instead of being told what to do.</p>
<p style="text-align: justify;">This style is great for coaching new leaders or those on the path to leadership, as it helps build and enhance their critical thinking, accountability and problem-solving skills. Learning how to think independently and make decisions helps in maximizing their potential.</p>
<p style="text-align: justify;"><strong>COLLABORATING (HIGH PULL + HIGH PUSH)</strong></p>
<p style="text-align: justify;">Ask a coaching expert and they will probably tell you this should be the place <span style="color: #0c71c3;"><a href="https://www.researchgate.net/publication/352437708_A_Continuum_of_Professional_Learning_Conversations_Coaching_Mentoring_and_Everything_in_Between_A_Think_Piece_Working_Paper" rel="nofollow" style="color: #0c71c3;">most managers strive to be at</a></span>.</p>
<p style="text-align: justify;">Think of this style as a cross between traditional coaching (asking open-ended questions) and mentoring (providing counseling and prescriptive advice) and jointly coming up with a way forward.</p>
<p style="text-align: justify;">This style is most suited in situations that warrant a combination of guiding and advising, irrespective of your report’s experience level. Say your associate manager is working on a career development plan and aspires to move from supply chain to general management. Here, instead of simply telling them whether this would be good for their career or not, you’ll want to pursue a more collaborative approach. You might start the conversation by asking open-ended questions to aid reflection, such as, “What skills do you think you need to develop to be able to make the switch to general management?” or “Why do you think you should develop more competencies in AI in addition to supply chain?”</p>
<p style="text-align: justify;">Then, you can move to advising them: “Given your passion for building new businesses (and desire to move into general management), have you considered applying for the deputy country head role in Bangladesh since we have just opened a new office there? I saw the job description and I think it aligns well with your skills. What do you think about that?”</p>
<p style="text-align: justify;">This approach fosters self-awareness, provides the right experience-based guidance and empowers the employee to make the eventual decision making after taking all factors into consideration.</p>
<p style="text-align: justify;">The essence of effective coaching lies in the ability to discern when to employ different styles and approaches. It’s a dynamic process that evolves with experience and practice. <p>omo coach y formadora de liderazgo, me especializo en ayudar a los nuevos gerentes a asumir sus funciones. Si bien he escuchado algunas buenas historias, muchos de mis clientes han compartido historias de terror sobre sus jefes anteriores y de cómo no quieren tratar a sus subordinados directos. Durante estas conversaciones, he aprendido que estos nuevos líderes no quieren ser microgerentes. Quieren dar a sus equipos la confianza y la autonomía que ellos mismos siempre desearon. Pero, al esforzarse por darle espacio a las personas, también pueden ir demasiado lejos en la dirección opuesta y volverse excesivamente <span style="color: #0c71c3;"><a href="https://www.fastcompany.com/3062695/forget-micromanaging-hands-off-leadership-could-hurt-workers-more" style="color: #0c71c3;">indiferentes</a></span>.</p>
<p>La proliferación del trabajo remoto e híbrido hace que lograr un equilibrio entre la sobregestión y la subgestión sea aún más complicado. Sin una supervisión presencial y regular de sus equipos, algunos microgerentes han <span style="color: #0c71c3;"><a href="https://www.bbc.com/worklife/article/20221130-the-remote-helicopter-bosses-who-stunt-worker-resilience" style="color: #0c71c3;">reforzado su control</a></span> mediante chequeos demasiado frecuentes y vigilancia digital. Por otro lado, los gerentes que no intervienen corren el riesgo de dejar que sus subordinados directos se las arreglen solos. En cualquier caso, ambos estilos de liderazgo pueden resultar en subordinados directos frustrados, desconectados y más propensos a <span style="color: #0c71c3;"><a href="https://www.cnbc.com/2023/08/30/the-biggest-sign-of-a-toxic-workplace-to-watch-out-for.html" style="color: #0c71c3;">abandonar la empresa</a></span>.</p>
<p>Si recién comienza a trabajar en la gestión y le preocupa encontrar el equilibrio adecuado entre un estilo de liderazgo microgestor y uno de no intervención (es decir, excesivamente despreocupado), aquí le presentamos tres señales de alerta que indican que se está inclinando demasiado en una dirección, y lo que puede hacer para ofrecer a su equipo el nivel de apoyo y dirección que necesita para tener éxito.</p>
<p><strong>Señal de alerta #1: Su enfoque principal es dar la impresión de que usted es un líder.</strong></p>
<p>Los nuevos gerentes pueden sentir una presión adicional para demostrar a sus jefes y equipos que son líderes competentes. Es comprensible. <p><strong>Señal de alerta #2: Rehace el trabajo de su equipo… todo el tiempo.</strong></p>
<p>Imagine a un gerente que le dice a su subordinado directo: “Necesito que hagas un análisis de datos sobre nuestras recientes encuestas a clientes para una reunión este viernes”.</p>
<p>Si es un microgerente, intentará dictar y controlar cómo crea el informe su subordinado directo. Aun así, es probable que termine rehaciendo el trabajo si el producto final no está a la altura de sus estándares perfeccionistas.</p>
<p>Si se trata de un gerente que no se involucra, enviará a su subordinado directo a completar el trabajo. Pero cuando se entregue el producto final (si es que se termina a tiempo), es probable que sea algo diferente a lo que esperaba. Tal vez no se pueda usar en absoluto porque el gerente no dio instrucciones claras o no comunicó cómo quería que se hiciera el análisis. En esta situación, también terminará rehaciendo el trabajo.</p>
<p>Ambos escenarios conducen a un gerente frustrado y a un subordinado directo que se siente menos seguro, confiable y comprometido. Los gerentes tal vez quieran culpar a su subordinado directo por no haber hecho bien la tarea, pero en realidad deberían mirarse al espejo.</p>
<p><strong>Lo que puede hacer en su lugar:</strong></p>
<p>Con demasiada frecuencia, los gerentes asignan un proyecto de una forma que les resulta clara, pero su subordinado directo sale de la reunión preguntándose: «¿Qué se supone que debo hacer exactamente?»</p>
<p>Para reducir las sorpresas, usted y su subordinado directo deben alinear sus expectativas y desarrollar una comprensión compartida de los parámetros del proyecto. Esto requiere una comunicación clara de su parte. <p>Un microgerente que está sobregestionando al equipo es un cuello de botella. Si todo requiere <span style="color: #0c71c3;"><a href="https://hbr.org/2024/04/are-you-a-micromanager" style="color: #0c71c3;">su aprobación o participación</a></span>, ralentiza el proceso y <span style="color: #0c71c3;"><a href="https://hbr.org/2024/06/learning-to-delegate-as-a-first-time-manager" style="color: #0c71c3;">lo sobrecarga con trabajo</a></span> que su equipo debería poder hacer.</p>
<p>Un gerente que no interviene y que no gestiona adecuadamente a su equipo también ralentiza el proceso. Si no está presente para tomar decisiones clave, brindar orientación o despejar obstáculos, su equipo carece de la información y la autoridad necesarias para que el proyecto avance.</p>
<p>Tampoco basta con animar a su equipo a que le haga preguntas. Debe demostrar que está disponible y dispuesto a ofrecer apoyo (no a juzgar) durante todo el proceso.</p>
<p><strong>Lo que puede hacer en su lugar:</strong></p>
<p>Para asegurarse de que su equipo cuente con el nivel adecuado de apoyo, programe reuniones periódicas y breves antes de la fecha de entrega del producto final. Esta reunión no tiene por qué ser larga, sin embargo, programar un tiempo específico permitirá que tanto usted como su subordinado se alineen y aseguren que el proyecto siga avanzando.</p>

While I have heard some good stories, many of my clients have shared horror stories of their past bosses and how they don’t want to treat their direct reports. During these conversations, I’ve learned that these new leaders don’t want to be micromanagers. They want to give their teams the trust and autonomy that they themselves always wanted. But in striving to give people space, they might also go too far in the opposite direction and become overly <span style="color: #0c71c3;"><a href="https://www.fastcompany.com/3062695/forget-micromanaging-hands-off-leadership-could-hurt-workers-more" rel="nofollow" style="color: #0c71c3;">hands off</a></span>.</p>
<p style="text-align: justify;">The proliferation of remote and hybrid work makes striking a balance between over- and undermanaging even trickier. Without regular, in-person oversight of their teams, some micromanagers have <span style="color: #0c71c3;"><a href="https://www.bbc.com/worklife/article/20221130-the-remote-helicopter-bosses-who-stunt-worker-resilience" rel="nofollow" style="color: #0c71c3;">tightened their control</a></span> through overly-frequent check-ins and digital surveillance. On the flip side, hands-off managers risk leaving their direct reports to fend for themselves. Either way, both leadership styles can result in direct reports who are frustrated, disengaged, more likely <span style="color: #0c71c3;"><a href="https://www.cnbc.com/2023/08/30/the-biggest-sign-of-a-toxic-workplace-to-watch-out-for.html" rel="nofollow" style="color: #0c71c3;">to depart</a></span>.</p>
<p style="text-align: justify;">If you’re new to managing and are worried about striking the right balance between a micro- and a hands-off leadership style, here are three red flags that signify you’re leaning too far in one direction — and what you can do to offer your team the level of support and direction they need to succeed.</p>
<p style="text-align: justify;"><strong>RED FLAG #1: YOUR MAIN FOCUS IS HOW YOU’RE COMING ACROSS AS A LEADER.</strong></p>
<p style="text-align: justify;">New managers may feel extra pressure to prove themselves as competent leaders to their bosses and their teams. It’s understandable. You want to demonstrate that you’re smart, strong, and capable enough to get the job done. But this is also how many managers accidentally become micromanagers. They try to control how they’re perceived by making sure everything goes perfectly. They hold on to control out of a sense of <span style="color: #0c71c3;"><a href="https://hbr.org/2023/09/the-anxious-micromanager" rel="nofollow" style="color: #0c71c3;">anxiety and insecurity</a></span>. I often hear my clients express worry that something will go wrong — that a mistake will harm their reputation or their direct report will look too good, and their boss will question if they put the right person in charge. As a result, these new leaders play defense, motivated by a sense of self-protection.</p>
<p style="text-align: justify;">Hands-off managers, by contrast, often react in the opposite way — although they are driven by a similar motivation. To prove themselves as trusting and be perceived as likeable, they might pull back from getting too involved in their employees’ work.</p>
<p style="text-align: justify;"><strong>WHAT YOU CAN DO INSTEAD:</strong></p>
<p style="text-align: justify;">Instead of focusing on managing your image as a leader, operate from a <span style="color: #0c71c3;"><a href="https://hbr.org/2022/04/5-principles-of-purposeful-leadership" rel="nofollow" style="color: #0c71c3;">sense of purpose</a></span>. Supportive managers focus on developing people and helping them shine. They accept that mistakes will happen. In fact, they see mistakes as opportunities for learning so the team can become more effective and achieve greater results. These managers are less concerned with <span style="color: #0c71c3;"><a href="https://hbr.org/2011/01/managing-yourself-stop-holding-yourself-back" rel="nofollow" style="color: #0c71c3;">how they’re perceived</a></span> than they are with helping their team members grow.</p>
<p style="text-align: justify;"><strong>RED FLAG #2: YOU’RE REDOING YOUR TEAM’S WORK … ALL THE TIME.</strong></p>
<p style="text-align: justify;">Imagine a manager who tells their direct report: “I need you to do a data analysis on our recent customer surveys for a meeting this Friday.”</p>
<p style="text-align: justify;">If they’re a micromanager, they’ll try to dictate and control how their direct report creates the report. Still, they’ll likely end up redoing the work if the final product isn’t up to their perfectionist standards.</p>
<p style="text-align: justify;">If they’re a hands-off manager, they’ll send their direct report off to complete the work. But when the final product is delivered (if it’s even finished on time), it’ll likely be something different than what they were expecting. Perhaps it won’t be useable at all because the manager didn’t give clear instructions or convey how they wanted the analysis done. In this situation, they’ll also end up redoing the work.</p>
<p style="text-align: justify;">Both scenarios lead to a frustrated manager, and a direct report who feels less confident, trusted and engaged. Managers may want to blame their direct report for not getting the assignment right, but they should actually look in the mirror.</p>
<p style="text-align: justify;"><strong>WHAT YOU CAN DO INSTEAD:</strong></p>
<p style="text-align: justify;">Too often, managers assign a project in a way that they think is clear, but their direct report leaves the meeting wondering, “What exactly am I meant to do?”</p>
<p style="text-align: justify;">To cut down on surprises, you and your direct report need to align on your expectations and develop a shared understanding of the project parameters. This requires clear communication on your end. A supportive manager <a href="https://hbr.org/2024/06/learning-to-delegate-as-a-first-time-manager" rel="nofollow"><span style="color: #0c71c3;">delegates</span></a> a project with scaffolding that ensures the team member is set up for success and growth.</p>
<p style="text-align: justify;"><strong>RED FLAG #3: YOUR TEAM’S PROJECTS ARE ALWAYS MOVING SLOWLY OR PEOPLE KEEP MISSING DEADLINES.</strong></p>
<p style="text-align: justify;">If projects are inching along, ask yourself how you might be contributing to the slow pace.</p>
<p style="text-align: justify;">A micromanager who is overmanaging the team is a bottleneck. If everything requires <span style="color: #0c71c3;"><a href="https://hbr.org/2024/04/are-you-a-micromanager" rel="nofollow" style="color: #0c71c3;">your input or approval</a></span>, it slows the process down and <span style="color: #0c71c3;"><a href="https://hbr.org/2024/06/learning-to-delegate-as-a-first-time-manager" rel="nofollow" style="color: #0c71c3;">overloads you with work</a></span> that your team should be empowered to do.</p>
<p style="text-align: justify;">A hands-off manager who is undermanaging their team similarly slows down the process. If you’re not present to make key decisions, give guidance, or clear roadblocks, your team lacks the information and authority needed to keep the project moving forward.</p>
<p style="text-align: justify;">It’s also not enough to encourage your team to come to you with questions. You need to demonstrate that you’re available and willing to offer support (not judgement) throughout the process.</p>
<p style="text-align: justify;"><strong>WHAT YOU CAN DO INSTEAD:</strong></p>
<p style="text-align: justify;">To ensure that your team has the right level of support, schedule periodic, brief check-ins before a final product is due. This meeting doesn’t need to be long, but having dedicated time scheduled will give both you and your team member a chance to get on the same page and ensure the project can keep moving.</p>
<p style="text-align: justify;">Your role in these check-ins is to <a href="https://hbr.org/2018/05/the-surprising-power-of-questions" rel="nofollow"><span style="color: #0c71c3;">ask questions and listen</span></a>. Notice when you feel the urge to fix problems or tell your direct report what to do. In these moments, try to stay curious and listen a little longer.</p>
<p style="text-align: justify;">For a new manager, striking the right balance between micro- and hands-off managing is all about leading from a place of purpose and providing clear direction and support. Instead of hoping that you’re getting the balance right, know that it’s okay to ask your team to share feedback and hold you accountable. Tell them that you’re working to offer them both support and autonomy so that they can shine and grow. Then encourage them to share openly how it’s working for them.</p>
<p style="text-align: justify;">With these habits at play, you’ll be the kind of manager who enables your team members to be their best.</p>
