<p style="text-align: justify;">Here are four strategies to help new leaders approach feedback with confidence and clarity.</p>
<p style="text-align: justify;"><strong>1. ASSESS THE LANDSCAPE</strong></p>
<p style="text-align: justify;">As a new leader, it’s tempting to jump straight into action, pushing for quick wins to demonstrate your value. But without understanding the broader context, even the most well-intentioned moves can <span style="color: #0c71c3;"><a href="https://hbr.org/2009/01/the-quick-wins-paradox" rel="nofollow" style="color: #0c71c3;">backfire</a></span>.</p>
<p style="text-align: justify;">To navigate the tension between speed and context, new leaders can benefit from creating a structured learning plan across four key domains: technical, interpersonal, cultural and political. This framework, drawn from Michael Watkins’ “<span style="color: #0c71c3;"><a href="https://hbr.org/books/watkins" rel="nofollow" style="color: #0c71c3;">The First 90 Days</a></span>,” helps leaders explore not just systems and roles, but also values, norms, informal power structures and hidden dynamics. Within each domain, ask questions about the past (What’s led to this team’s success — or setbacks?), the present (Who’s influential?) and the future (What changes are on the horizon?).</p>
<p style="text-align: justify;"><strong>2. FAST-TRACK TRUST</strong></p>
<p style="text-align: justify;">To ensure your feedback is not only heard but also acted upon, you need to establish a foundation of trust. While trust naturally builds over time, exceptional leaders take deliberate steps to fast-track it.</p>
<p style="text-align: justify;">One strategy I recommend is inspired by Patrick Lencioni’s “The Five Dysfunctions of a Team,” which emphasizes that vulnerability is a core building block of trust. You could practice this by sharing your greatest strengths with your team, along with the potential “dark sides” of those strengths. For example, decisiveness can sometimes manifest as impatience, while collaboration can inadvertently lead to slower decision-making.</p>
<p style="text-align: justify;"><strong>3. UNDERSTAND THE ASPIRATIONS OF YOUR TEAM MEMBERS</strong></p>
<p style="text-align: justify;">In your first few weeks, schedule one-on-one meetings with your direct reports that are <span style="color: #0c71c3;"><a href="https://hbr.org/2022/01/5-questions-every-manager-needs-to-ask-their-direct-reports" rel="nofollow" style="color: #0c71c3;">focused on getting to know them</a></span>. What motivates them? What are their career aspirations? What kind of support do they need from you to thrive? Ask them about their best managers and what those leaders did to help them succeed. These conversations set the groundwork for trust and make future feedback easier to deliver, as it can be positioned around helping them achieve their goals.</p>
<p style="text-align: justify;"><strong>4. SET ASIDE YOUR EGO</strong></p>
<p style="text-align: justify;">It’s natural for a new leader to want to prove they were the right hire. However, this can lead to an ego-driven feedback trap, such as being overly blunt or aggressive to score quick wins or overly passive to avoid ruffling feathers.</p>
<p style="text-align: justify;">It helps to structure your feedback intentionally. Most leaders naturally skew toward either empathy or directness. Knowing your default lets you prepare in advance so you can dial up the side that doesn’t come as easily. Striking this balance sets the tone for a culture of honesty, accountability and growth.</p>
<p style="text-align: justify;">Giving feedback when you’re new to your role can feel like a minefield, but it’s also an opportunity to establish your leadership foundation. By assessing the landscape, fast-tracking trust, understanding your team’s aspirations and setting aside your ego, you can navigate this challenge effectively. In doing so, you’ll not only drive performance but also create a team culture built on trust, candor and mutual success — essential ingredients for any leader’s legacy.</p></div>

<p>No importa qué tan alto termine subiendo, si no aborda la mentalidad subyacente (o las creencias y expectativas que impulsan sus miedos). Esos miedos seguirán apareciendo con cada oportunidad nueva y desconocida que encuentre. La clave para superarlo, respaldada por <span style="color: #0c71c3;"><a href="https://www.frontiersin.org/articles/10.3389/fpsyg.2021.588438/full" style="color: #0c71c3;">investigación adicional</a></span>, es adoptar una actitud de aprendizaje en lugar de tener una idea fija sobre sus habilidades.</p>

La única forma de mejorar en algo nuevo es practicarlo. Incluso si son necesarios varios intentos para hacerlo bien, cada esfuerzo puede brindarle información útil sobre cómo adaptarse y mejorar la próxima vez.</p>
<p><strong>2. “¿Qué pasa si el trabajo de mis empleados me hace quedar mal?”</strong></p>
<p>Poner su reputación en manos de otros puede parecer un riesgo, pero eso es lo que requiere la gestión. Sus logros dependen del éxito de su equipo y de su capacidad para guiarlos allí. Esta relación de interdependencia puede hacer que se sienta algo fuera de control en comparación con cuando era un colaborador individual.</p>
<p><strong>Lo que puede hacer:</strong></p>
<p>Trate de reconocer cuándo se preocupa por lo que las acciones de otras personas dirán sobre usted. En su lugar, hágase preguntas orientadas al aprendizaje:</p>
<p>—¿A qué le teme?</p>

<p><strong>4. “Si delego, X saldrá mal”.</strong></p>

				<div class="et_pb_toggle_content clearfix"><p style="text-align: justify;">Achieving that first promotion into a leadership role can create a mix of excitement and fear. In some cases, however, fear can take over, sabotaging us without our realizing it.</p>
<p style="text-align: justify;">No matter how high you end up climbing, if you don’t address the underlying mindset — or the beliefs and expectations — driving your fears, those fears will continue to show up with every new and unfamiliar opportunity you land. The key to overcoming it, supported by <span style="color: #0c71c3;"><a href="https://www.frontiersin.org/articles/10.3389/fpsyg.2021.588438/full" rel="nofollow" style="color: #0c71c3;">additional research</a></span>, is to adopt a learning attitude rather than having a fixed idea about your abilities.</p>
<p style="text-align: justify;">Here’s the difference: People who have a fixed idea (or fixed mindset) about their performance tend to believe their skills can’t change. On the other hand, people who have a learning attitude (which is part of having <span style="color: #0c71c3;"><a href="https://hbr.org/2016/01/what-having-a-growth-mindset-actually-means" rel="nofollow" style="color: #0c71c3;">a growth mindset</a></span>, as popularized by psychologist Carol Dweck) see unfamiliar situations — like a promotion into leadership — as an opportunity to learn and grow.</p>
<p style="text-align: justify;">As a new leader, you can adopt a learning attitude to take back some power and eliminate the thoughts driving your fears.</p>
<p style="text-align: justify;">The following examples address four fears I often see new leaders face, and show how a learning attitude can help you overcome them. I’ve also included questions you can ask yourself to shift your mindset when those fears begin to take over.</p>
<p style="text-align: justify;"><strong>1. “I’M NOT DOING THIS RIGHT/I CAN’T DO THIS.”</strong></p>
<p style="text-align: justify;">People can struggle with this fear even when things are going well, but it’s especially common after a perceived mistake or failure (no matter how minor). New leaders who are not quite confident about their capabilities can be particularly vulnerable to it. Unfortunately, when we suspect we aren’t good enough, we seek out proof for our suspicions. The supposed “vindication” can create a circle of self-sabotaging beliefs that hamper progress.</p>
<p style="text-align: justify;"><strong>WHAT YOU CAN DO:</strong></p>
<p style="text-align: justify;">When you catch yourself trying to “prove” your own lack of capability, take a pause. Instead, start asking questions:</p>
<p style="text-align: justify;">Is it reasonable to expect yourself to be perfect in this situation?</p>
<p style="text-align: justify;">What doesn’t feel like it’s going well?</p>
<p style="text-align: justify;">Why not, and how can it go better?</p>
<p style="text-align: justify;">By shifting your mindset in this way, you turn your fears into learning opportunities that can help you determine how to move forward. The only way to get better at doing something new is to practice it. Even if it takes several tries to get it right, each effort can give you useful information about how to adjust and improve the next time.</p>
<p style="text-align: justify;"><strong>2. “WHAT IF MY EMPLOYEES’ WORK MAKES ME LOOK BAD?”</strong></p>
<p style="text-align: justify;">Putting your reputation in the hands of others can feel like a risk — yet that’s what management requires. Your accomplishments depend on your team’s success and your ability to guide them there. This interdependent relationship can make you feel somewhat out of control compared to when you were an individual contributor.</p>
<p style="text-align: justify;"><strong>WHAT YOU CAN DO:</strong></p>
<p style="text-align: justify;">Try to recognize when you’re worrying about what other people’s actions will say about you. Instead, ask yourself learning-oriented questions:</p>
<p style="text-align: justify;">What do you fear?</p>
<p style="text-align: justify;">If you fear your team won’t perform well, why?</p>
<p style="text-align: justify;">What problems do you need to solve to improve their performance or get everyone (including yourself) on the right track?</p>
<p style="text-align: justify;">One of the biggest problems may be that you’re currently accepting an untrue belief. For instance, you may unconsciously assume you are powerless to learn and adapt to new situations, but that isn’t true. As a leader, you have the power and autonomy to decide to learn something new, or not. If you decide that you are capable of learning, you might just find that you can solve most team-related problems, and your confidence will return.</p>
<p style="text-align: justify;"><strong>3. “SUPERVISING OTHERS WILL TAKE SO MUCH TIME THAT I WON’T GET MY WORK DONE.”</strong></p>
<p style="text-align: justify;">This is a common fear in new leaders who don’t yet have an idea how much time supervisory activities will take. However, the underlying belief driving this fear is often not about time or workload — it’s about doubting your ability to set reasonable expectations.</p>
<p style="text-align: justify;"><strong>WHAT YOU CAN DO:</strong></p>
<p style="text-align: justify;">Instead of simply accepting the negative assumption that your new role will add more work to your plate, question your beliefs to learn more:</p>
<p style="text-align: justify;">What story is your fear telling you?</p>
<p style="text-align: justify;">Is that story actually true?</p>
<p style="text-align: justify;">What can you do to change the narrative?</p>
<p style="text-align: justify;">In this case, your fear is telling you that you don’t have power to adjust to your role and change things. Is that true? Probably not. In a leadership role, you’re expected to solve problems, and solutions often require you to consider several possibilities and make thoughtful adjustments. You have your own skill set, and you get to solve problems in your own way. If the issue is that you need more time to check items off your to-do list, empower yourself to find a solution that works for you and your team. That could be delegating more or reprioritizing your tasks and management responsibilities.</p>
<p style="text-align: justify;"><strong>4. “IF I DELEGATE, X WILL GO WRONG.”</strong></p>
<p style="text-align: justify;">Often, people just assume without question that they “can’t” delegate certain things. This assumption almost always relates to an unconscious, fear-based belief that goes deeper than “the other person won’t be up to the task.” But delegating is crucial for effective leadership.</p>
<p style="text-align: justify;"><strong>WHAT YOU CAN DO:</strong></p>
<p style="text-align: justify;">When you are afraid to delegate, ask yourself why.</p>
<p style="text-align: justify;">Is there something you need to learn about yourself?</p>
<p style="text-align: justify;">What outcomes do you fear, and why?</p>
<p style="text-align: justify;">What beliefs do you hold that may be driving your fear?</p>
<p style="text-align: justify;">Write down your answers and challenge them. Are they based in facts? This process can help you uncover unknown mental obstacles and help you overcome them.</p>
<p style="text-align: justify;"><strong>LEARNING = WINNING</strong></p>
<p style="text-align: justify;">In essence, fear springs from your thoughts. The good news is that you can take charge of your own thoughts. You may need to develop some new mental habits to go along with your new responsibilities, but doing so is worth the effort. By empowering yourself with a learning approach, you can prevent fear from defining or sabotaging you — a skill that will serve you as you continue to grow in your career.</p></div>

<p>os nuevos líderes a menudo sienten la presión de tener todas las respuestas. Tomemos como ejemplo a mi cliente Félix, un gerente recién ascendido. Hasta su reciente ascenso, siempre había trabajado como experto en la materia, y era responsable de uno o dos proyectos. Su fiabilidad y habilidad le valieron un puesto de liderazgo en el que ahora supervisaba múltiples proyectos y personas a la vez.</p>
<p>Félix me dijo que su equipo siempre recurría a él para tomar decisiones y aportar claridad. Quería estar a la altura de las circunstancias, pero no estaba seguro de cómo hacerlo cuando no conocía todos los proyectos a fondo. Cuando un miembro del equipo le hacía una pregunta, a menudo se trababa al responder y temía dar una respuesta equivocada. Como era de esperarse, su equipo notaba su energía nerviosa, y él se culpaba a sí mismo por no saber qué decir ni cómo desempeñarse mejor. Esto era incómodo para todos: tanto él como su equipo estaban tensos. Incluso, algunos miembros del equipo habían empezado a pasar por alto a Félix y acudían directamente a su director.</p>
<p>Como coach de líderes, la idea errónea más común sobre liderazgo que escucho es que los líderes necesitan tener todas las respuestas. Sin embargo, eso está muy lejos de la realidad de ser gerente.</p>
<p><strong>Cuando no tiene las respuestas</strong></p>
<p>El trabajo que realiza como gerente es complejo, y el entorno en el que lo hace cambia rápidamente. La mayoría de las veces estará guiando a su equipo hacia un territorio incierto o nuevo, y no habrá un mapa que seguir. Es por eso que un gran liderazgo no se trata de saberlo todo, sino de avanzar a través de lo desconocido.</p>
<p>Esto representa un cambio difícil para alguien como Felix, quien estaba acostumbrado a tener todas las respuestas en su anterior puesto como colaborador individual. Su nuevo rol como líder le exigía mostrarse de una manera diferente. Si bien no tenía las respuestas a todas las preguntas de su equipo, tampoco quería defraudarlos.</p>
<p>Entonces, ¿cómo se ve el éxito en su caso? ¿Qué dice un líder para tranquilizar a su equipo y guiarlo con éxito en esos momentos, a pesar de no tener la respuesta?</p>
<p>He aquí seis frases que Felix podría haber usado y que usted también puede emplear en la misma situación. Añádalas a su kit de herramientas de liderazgo:</p>
<p><strong>1. «No estoy seguro, pero lo averiguaré».</strong></p>
<p>Cuando no sabe la respuesta a una pregunta que le hace un miembro de su equipo, puede temer «ser descubierto». Pero resulta que eso no es tan malo para los líderes. Ser honesto sobre lo que no sabe demuestra su autenticidad y vulnerabilidad, y las investigaciones muestran que la confianza que su equipo tiene en usted proviene tanto de su autenticidad como de su conocimiento. Al demostrar que está bien admitir que no tiene la respuesta, está fomentando un entorno donde su equipo también se sienta cómodo siendo honesto sobre sus propias dudas y áreas en las que necesitan ayuda.</p>
<p><strong>2. «Vamos a descubrirlo juntos».</strong></p>
<p>Practique lo que el psicólogo organizacional Adam Grant llama humildad confiada, es decir, el reconocimiento de que, si bien no lo sabe todo, confía en su capacidad para aprender. Los líderes deben tener confianza en que, junto con sus equipos, pueden aprovechar sus recursos y resolver los problemas juntos.</p>
<p>Lo importante de esta habilidad es cómo se combinan las dos partes. Imagine trabajar para un líder que es pura confianza sin humildad; probablemente parezca un arrogante que cree saberlo todo y nunca admite estar equivocado. Por otro lado, imagine trabajar para un líder que es todo humildad y nada de confianza; probablemente sea indeciso e inseguro, y se cuestione a cada paso, como Félix.</p>
<p>La clave está en equilibrar ambos aspectos. Ese es su trabajo como líder: no tener todas las respuestas, sino ayudar a su equipo a encontrarlas.</p>
<p><strong>3. «¿En qué punto se encuentra el proyecto ahora?»</strong></p>
<p>Al igual que Félix, es posible que participe en muchas más reuniones de proyectos de las que está acostumbrado. En algunos casos, es posible que no esté tan informado o involucrado directamente como cuando era un colaborador individual. permítase hacer preguntas, incluso aquellas que lo hagan parecer un novato, para comprender mejor lo que no sabe. Esto le proporcionará el contexto necesario y le dará la oportunidad de formular una respuesta reflexiva e informada.</p>
<p><strong>4. «¿Qué opina usted?»</strong></p>
<p>Cuando se presiona a sí mismo para tener todas las respuestas, limita el crecimiento de su equipo. En su lugar, adopte un enfoque facilitador. Puede que no tenga la respuesta, pero puede ayudar a estructurar el proceso para encontrarla haciendo preguntas importantes que ayuden a definir claramente el problema y las posibles soluciones. Esto también le da a su equipo la oportunidad de aportar su experiencia, desarrollar su propio juicio y asumir la responsabilidad de la solución. <p><strong>5. «Permítame organizar mis pensamientos y volver a usted esta tarde».</strong></p>
<p>Sin duda, habrá ocasiones en las que un miembro del equipo le plantee una pregunta que solo usted, como líder del equipo, puede responder. Pero está bien tomarse un tiempo. Félix, por ejemplo, era un pensador deliberativo que necesitaba un poco de silencio para reflexionar sobre una decisión. Eso no lo convertía en un líder débil, sino en un líder reflexivo. Sólo sea claro sobre cuándo proporcionará una respuesta para no obstaculizar el trabajo del equipo.</p>
<p><strong>6. “No lo sé, pero sí sé quién puede ayudarnos”.</strong></p>
<p>Los líderes efectivos son ingeniosos: puede que no sepan la respuesta, pero no les da vergüenza aceptarlo, y saben a quién recurrir para encontrarla. Esta es otra frase que puede mostrar humildad y señalar a su equipo que está bien pedir ayuda cuando sea necesario.</p>
<p>Algunos gerentes evitan pedir ayuda porque les preocupa que esto sea visto como un signo de debilidad, sin embargo, ser ingenioso es un acto valiente y una parte esencial de su kit de herramientas de liderazgo. Utilizar un lenguaje seguro para pedir ayuda desde una posición de fortaleza mejora su imagen como líder reflexivo y práctico.</p>
<p>No es realista ni sostenible esperar tener todas las respuestas. Nadie puede saberlo todo; ese es un desafío demasiado grande. Tratar de asumir esa responsabilidad es una carga pesada y una receta para el agotamiento. En lugar de eso, permítase no saber. 				<div class="et_pb_toggle_content clearfix"><p style="text-align: justify;">New leaders often feel the pressure to have all the answers. Take my client Felix, a newly promoted manager. Up until his recent promotion, he had always served as a subject matter expert who was responsible for one or two projects. His reliability and skill earned him a leadership role where he was overseeing many projects and people at once.</p>
<p style="text-align: justify;">Felix told me that his team was always looking to him to make decisions and provide clarity. He wanted to rise to this occasion, but wasn’t sure how when he didn’t know every single project inside and out. When a team member asked him a question, he often stumbled over his words and worried about giving the wrong answer. Not surprisingly, his team was picking up on his nervous energy, and he was beating himself up for not knowing what to say and performing better. It was uncomfortable for everyone — both he and his team were on edge. Some team members had even started to go over his head to his director.</p>
<p style="text-align: justify;">As a coach for leaders, the most common misconception about leadership I hear is that leaders need to know all the answers. But that’s far from the reality of being a manager.</p>
<p style="text-align: justify;"><strong>WHEN YOU DON’T HAVE THE ANSWERS</strong></p>
<p style="text-align: justify;">The work you’re doing as a manager is complex, and the environment you’re doing it in is rapidly shifting. More often than not, you’re leading your teams into uncertain or new territory, and there’s no map to follow. That’s why great leadership is not about knowing — it’s about moving forward through unfamiliar territory.</p>
<p style="text-align: justify;">This is a tough change for someone like Felix, who was used to having all the answers in his former role as an individual contributor. His new position as a leader required him to show up in a different way. While he didn’t have the answers to all his team’s questions, he also didn’t want to let them down.</p>
<p style="text-align: justify;">So, what does success look like in his case? What does a leader say to reassure their team and successfully guide them in these moments — despite not knowing the answer?</p>
<p style="text-align: justify;">Here are six phrases Felix could have used and that you can use in the same situation. Add them to your leadership toolbox:</p>
<p style="text-align: justify;"><strong>«I’M NOT SURE, BUT I’LL FIND OUT.»</strong></p>
<p style="text-align: justify;">When you don’t know the answer to a question your team member asks, you worry about “getting caught.” But it turns out that’s not such a bad thing for leaders. Being honest about what you don’t know shows your authenticity and vulnerability — and research shows that your team’s confidence in you comes from your authenticity as much as your knowledge. By demonstrating that it’s okay to admit you don’t have the answer, you’re making it safer for your team to be forthright about their own questions and areas where they need help.</p>
<p style="text-align: justify;"><strong>«LET’S FIGURE IT OUT TOGETHER.»</strong></p>
<p style="text-align: justify;">Practice what organizational psychologist Adam Grant calls confident humility: the recognition that, while you don’t know it all, you believe in your ability to learn. Leaders need to be confident that, along with their teams, they can draw upon their resources and figure it out together.</p>
<p style="text-align: justify;">What’s important about this skill is how the two parts come together. Imagine working for a leader who is pure confidence without any humility. They’ll likely come across as an arrogant know-it-all who never admits to being wrong. On the flipside, picture working for a leader who is all humility and no confidence. They’re probably indecisive and unsure, questioning themselves at every turn — like Felix.</p>
<p style="text-align: justify;">The key is balancing the two. That’s your job as a leader: not to hold all the answers, but to help your team find them.</p>
<p style="text-align: justify;"><strong>«WHERE DOES THE PROJECT STAND NOW?»</strong></p>
<p style="text-align: justify;">Like Felix, you might find yourself involved in many more project meetings than you’re used to. In some cases, you may not be as informed or directly involved as when you were an individual contributor. Give yourself permission to ask a question — even one that makes you look like a novice — so you can better understand what you don’t know. It will provide you with needed context and give you a chance to form a thoughtful, informed response.</p>
<p style="text-align: justify;"><strong>«WHAT DO YOU THINK?»</strong></p>
<p style="text-align: justify;">When you put pressure on yourself to provide all of the answers, you stunt the growth of your team. Instead, take a facilitative approach. You may not have the answer, but you can help scaffold the process of finding it by asking powerful questions that help clearly define the problem and potential solutions. This also gives your team the opportunity to bring forward their experience, develop their own sense of judgment, and take ownership over the solution. It shows that you respect their expertise, which helps them feel valued and needed.</p>
<p style="text-align: justify;"><strong>«LET ME PULL MY THOUGHTS TOGETHER AND GET BACK TO YOU THIS AFTERNOON.»</strong></p>
<p style="text-align: justify;">To be sure, there will be times when a team member comes to you with a question that’s only appropriate for you as the team leader to answer. But it’s okay to buy yourself time. Felix, for example, was a deliberative thinker who needed some silence to mull a decision over. That didn’t make him a weak leader — it made him a thoughtful one. Just be clear about when you’ll provide a response so you don’t bottleneck the team’s work.</p>
<p style="text-align: justify;"><strong>«I DON’T KNOW, BUT I DO KNOW WHO WILL HAVE AN ANSWER FOR US.»</strong></p>
<p style="text-align: justify;">Effective leaders are resourceful — they might not know the answer, but they’re not shy about accepting that and knowing who to turn to in order to figure it out. This is another phrase that can show your humility and signal to your team that it’s okay to ask for help when needed.</p>
<p style="text-align: justify;">Some managers shy away from asking for help because they worry it will be seen as a sign of weakness, but being resourceful is a courageous act and part of your leadership toolbox. Using confident language to ask for help from a place of strength boosts your image as a thoughtful and practical leader.</p>
<p style="text-align: justify;">Expecting yourself to have all the answers isn’t realistic or sustainable. No one person can possibly know it all — that’s too high of a bar to clear. Attempting to carry around that responsibility is a heavy load and a recipe for burnout. Instead, give yourself permission to not know. With these phrases in your leadership toolbox, you’ll be ready to confidently meet the moment, while opening up opportunities to build trust, allowing your team to learn and grow and making way for thoughtful solutions.</p></div>

<p>omo coach y formadora de liderazgo, me especializo en ayudar a los nuevos gerentes a asumir sus funciones. Si bien he escuchado algunas buenas historias, muchos de mis clientes han compartido historias de terror sobre sus jefes anteriores y de cómo no quieren tratar a sus subordinados directos. Durante estas conversaciones, he aprendido que estos nuevos líderes no quieren ser microgerentes. Quieren dar a sus equipos la confianza y la autonomía que ellos mismos siempre desearon. Pero, al esforzarse por darle espacio a las personas, también pueden ir demasiado lejos en la dirección opuesta y volverse excesivamente <span style="color: #0c71c3;"><a href="https://www.fastcompany.com/3062695/forget-micromanaging-hands-off-leadership-could-hurt-workers-more" style="color: #0c71c3;">indiferentes</a></span>.</p>
<p>La proliferación del trabajo remoto e híbrido hace que lograr un equilibrio entre la sobregestión y la subgestión sea aún más complicado. Sin una supervisión presencial y regular de sus equipos, algunos microgerentes han <span style="color: #0c71c3;"><a href="https://www.bbc.com/worklife/article/20221130-the-remote-helicopter-bosses-who-stunt-worker-resilience" style="color: #0c71c3;">reforzado su control</a></span> mediante chequeos demasiado frecuentes y vigilancia digital. <p><strong>Señal de alerta #2: Rehace el trabajo de su equipo… todo el tiempo.</strong></p>
<p>Imagine a un gerente que le dice a su subordinado directo: “Necesito que hagas un análisis de datos sobre nuestras recientes encuestas a clientes para una reunión este viernes”.</p>
<p>Si es un microgerente, intentará dictar y controlar cómo crea el informe su subordinado directo. Aun así, es probable que termine rehaciendo el trabajo si el producto final no está a la altura de sus estándares perfeccionistas.</p>
<p>Si se trata de un gerente que no se involucra, enviará a su subordinado directo a completar el trabajo. Pero cuando se entregue el producto final (si es que se termina a tiempo), es probable que sea algo diferente a lo que esperaba. Tal vez no se pueda usar en absoluto porque el gerente no dio instrucciones claras o no comunicó cómo quería que se hiciera el análisis. En esta situación, también terminará rehaciendo el trabajo.</p>
<p>Ambos escenarios conducen a un gerente frustrado y a un subordinado directo que se siente menos seguro, confiable y comprometido. Los gerentes tal vez quieran culpar a su subordinado directo por no haber hecho bien la tarea, pero en realidad deberían mirarse al espejo.</p>
<p><strong>Lo que puede hacer en su lugar:</strong></p>
<p>Con demasiada frecuencia, los gerentes asignan un proyecto de una forma que les resulta clara, pero su subordinado directo sale de la reunión preguntándose: «¿Qué se supone que debo hacer exactamente?»</p>
<p>Para reducir las sorpresas, usted y su subordinado directo deben alinear sus expectativas y desarrollar una comprensión compartida de los parámetros del proyecto. Esto requiere una comunicación clara de su parte. <p>Un microgerente que está sobregestionando al equipo es un cuello de botella. Si todo requiere <span style="color: #0c71c3;"><a href="https://hbr.org/2024/04/are-you-a-micromanager" style="color: #0c71c3;">su aprobación o participación</a></span>, ralentiza el proceso y <span style="color: #0c71c3;"><a href="https://hbr.org/2024/06/learning-to-delegate-as-a-first-time-manager" style="color: #0c71c3;">lo sobrecarga con trabajo</a></span> que su equipo debería poder hacer.</p>
<p>Un gerente que no interviene y que no gestiona adecuadamente a su equipo también ralentiza el proceso. Si no está presente para tomar decisiones clave, brindar orientación o despejar obstáculos, su equipo carece de la información y la autoridad necesarias para que el proyecto avance.</p>
<p>Tampoco basta con animar a su equipo a que le haga preguntas. Debe demostrar que está disponible y dispuesto a ofrecer apoyo (no a juzgar) durante todo el proceso.</p>
<p><strong>Lo que puede hacer en su lugar:</strong></p>
<p>Para asegurarse de que su equipo cuente con el nivel adecuado de apoyo, programe reuniones periódicas y breves antes de la fecha de entrega del producto final. Esta reunión no tiene por qué ser larga, sin embargo, programar un tiempo específico permitirá que tanto usted como su subordinado se alineen y aseguren que el proyecto siga avanzando.</p>

While I have heard some good stories, many of my clients have shared horror stories of their past bosses and how they don’t want to treat their direct reports. During these conversations, I’ve learned that these new leaders don’t want to be micromanagers. They want to give their teams the trust and autonomy that they themselves always wanted. But in striving to give people space, they might also go too far in the opposite direction and become overly <span style="color: #0c71c3;"><a href="https://www.fastcompany.com/3062695/forget-micromanaging-hands-off-leadership-could-hurt-workers-more" rel="nofollow" style="color: #0c71c3;">hands off</a></span>.</p>
<p style="text-align: justify;">The proliferation of remote and hybrid work makes striking a balance between over- and undermanaging even trickier. Without regular, in-person oversight of their teams, some micromanagers have <span style="color: #0c71c3;"><a href="https://www.bbc.com/worklife/article/20221130-the-remote-helicopter-bosses-who-stunt-worker-resilience" rel="nofollow" style="color: #0c71c3;">tightened their control</a></span> through overly-frequent check-ins and digital surveillance. On the flip side, hands-off managers risk leaving their direct reports to fend for themselves. Either way, both leadership styles can result in direct reports who are frustrated, disengaged, more likely <span style="color: #0c71c3;"><a href="https://www.cnbc.com/2023/08/30/the-biggest-sign-of-a-toxic-workplace-to-watch-out-for.html" rel="nofollow" style="color: #0c71c3;">to depart</a></span>.</p>
<p style="text-align: justify;">If you’re new to managing and are worried about striking the right balance between a micro- and a hands-off leadership style, here are three red flags that signify you’re leaning too far in one direction — and what you can do to offer your team the level of support and direction they need to succeed.</p>
<p style="text-align: justify;"><strong>RED FLAG #1: YOUR MAIN FOCUS IS HOW YOU’RE COMING ACROSS AS A LEADER.</strong></p>
<p style="text-align: justify;">New managers may feel extra pressure to prove themselves as competent leaders to their bosses and their teams. It’s understandable. You want to demonstrate that you’re smart, strong, and capable enough to get the job done. But this is also how many managers accidentally become micromanagers. They try to control how they’re perceived by making sure everything goes perfectly. They hold on to control out of a sense of <span style="color: #0c71c3;"><a href="https://hbr.org/2023/09/the-anxious-micromanager" rel="nofollow" style="color: #0c71c3;">anxiety and insecurity</a></span>. I often hear my clients express worry that something will go wrong — that a mistake will harm their reputation or their direct report will look too good, and their boss will question if they put the right person in charge. As a result, these new leaders play defense, motivated by a sense of self-protection.</p>
<p style="text-align: justify;">Hands-off managers, by contrast, often react in the opposite way — although they are driven by a similar motivation. To prove themselves as trusting and be perceived as likeable, they might pull back from getting too involved in their employees’ work.</p>
<p style="text-align: justify;"><strong>WHAT YOU CAN DO INSTEAD:</strong></p>
<p style="text-align: justify;">Instead of focusing on managing your image as a leader, operate from a <span style="color: #0c71c3;"><a href="https://hbr.org/2022/04/5-principles-of-purposeful-leadership" rel="nofollow" style="color: #0c71c3;">sense of purpose</a></span>. Supportive managers focus on developing people and helping them shine. They accept that mistakes will happen. In fact, they see mistakes as opportunities for learning so the team can become more effective and achieve greater results. These managers are less concerned with <span style="color: #0c71c3;"><a href="https://hbr.org/2011/01/managing-yourself-stop-holding-yourself-back" rel="nofollow" style="color: #0c71c3;">how they’re perceived</a></span> than they are with helping their team members grow.</p>
<p style="text-align: justify;"><strong>RED FLAG #2: YOU’RE REDOING YOUR TEAM’S WORK … ALL THE TIME.</strong></p>
<p style="text-align: justify;">Imagine a manager who tells their direct report: “I need you to do a data analysis on our recent customer surveys for a meeting this Friday.”</p>
<p style="text-align: justify;">If they’re a micromanager, they’ll try to dictate and control how their direct report creates the report. Still, they’ll likely end up redoing the work if the final product isn’t up to their perfectionist standards.</p>
<p style="text-align: justify;">If they’re a hands-off manager, they’ll send their direct report off to complete the work. But when the final product is delivered (if it’s even finished on time), it’ll likely be something different than what they were expecting. Perhaps it won’t be useable at all because the manager didn’t give clear instructions or convey how they wanted the analysis done. In this situation, they’ll also end up redoing the work.</p>
<p style="text-align: justify;">Both scenarios lead to a frustrated manager, and a direct report who feels less confident, trusted and engaged. Managers may want to blame their direct report for not getting the assignment right, but they should actually look in the mirror.</p>
<p style="text-align: justify;"><strong>WHAT YOU CAN DO INSTEAD:</strong></p>
<p style="text-align: justify;">Too often, managers assign a project in a way that they think is clear, but their direct report leaves the meeting wondering, “What exactly am I meant to do?”</p>
<p style="text-align: justify;">To cut down on surprises, you and your direct report need to align on your expectations and develop a shared understanding of the project parameters. This requires clear communication on your end. A supportive manager <a href="https://hbr.org/2024/06/learning-to-delegate-as-a-first-time-manager" rel="nofollow"><span style="color: #0c71c3;">delegates</span></a> a project with scaffolding that ensures the team member is set up for success and growth.</p>
<p style="text-align: justify;"><strong>RED FLAG #3: YOUR TEAM’S PROJECTS ARE ALWAYS MOVING SLOWLY OR PEOPLE KEEP MISSING DEADLINES.</strong></p>
<p style="text-align: justify;">If projects are inching along, ask yourself how you might be contributing to the slow pace.</p>
<p style="text-align: justify;">A micromanager who is overmanaging the team is a bottleneck. If everything requires <span style="color: #0c71c3;"><a href="https://hbr.org/2024/04/are-you-a-micromanager" rel="nofollow" style="color: #0c71c3;">your input or approval</a></span>, it slows the process down and <span style="color: #0c71c3;"><a href="https://hbr.org/2024/06/learning-to-delegate-as-a-first-time-manager" rel="nofollow" style="color: #0c71c3;">overloads you with work</a></span> that your team should be empowered to do.</p>
<p style="text-align: justify;">A hands-off manager who is undermanaging their team similarly slows down the process. If you’re not present to make key decisions, give guidance, or clear roadblocks, your team lacks the information and authority needed to keep the project moving forward.</p>
<p style="text-align: justify;">It’s also not enough to encourage your team to come to you with questions. You need to demonstrate that you’re available and willing to offer support (not judgement) throughout the process.</p>
<p style="text-align: justify;"><strong>WHAT YOU CAN DO INSTEAD:</strong></p>
<p style="text-align: justify;">To ensure that your team has the right level of support, schedule periodic, brief check-ins before a final product is due. This meeting doesn’t need to be long, but having dedicated time scheduled will give both you and your team member a chance to get on the same page and ensure the project can keep moving.</p>
<p style="text-align: justify;">Your role in these check-ins is to <a href="https://hbr.org/2018/05/the-surprising-power-of-questions" rel="nofollow"><span style="color: #0c71c3;">ask questions and listen</span></a>. Notice when you feel the urge to fix problems or tell your direct report what to do. In these moments, try to stay curious and listen a little longer.</p>
<p style="text-align: justify;">For a new manager, striking the right balance between micro- and hands-off managing is all about leading from a place of purpose and providing clear direction and support. Instead of hoping that you’re getting the balance right, know that it’s okay to ask your team to share feedback and hold you accountable. Tell them that you’re working to offer them both support and autonomy so that they can shine and grow. Then encourage them to share openly how it’s working for them.</p>
<p style="text-align: justify;">With these habits at play, you’ll be the kind of manager who enables your team members to be their best.</p>
