<p><strong>Construya una cultura que invite a la retroalimentación</strong></p>

<p><strong>Replantee la forma en que entrega retroalimentación negativa</strong></p>
<p>Las evaluaciones de desempeño están diseñadas para mejorar la rendición de cuentas y el desempeño. Pero cuando las personas se sienten criticadas, evaluadas injustamente o penalizadas financieramente, la frustración puede convertirse en desconexión, resentimiento o incluso represalias sutiles que terminan afectando al equipo en general. <p>El coaching es mucho más que dar instrucciones: se trata de desarrollar a otros, adaptando su enfoque a sus necesidades. He aquí cómo elegir el estilo de coaching adecuado para liberar el potencial, fortalecer la confianza e impulsar el desempeño de su equipo.</p>
<p>— Instructivo. Este estilo es directivo por naturaleza y se enfoca en proporcionar indicaciones claras y transmitir conocimientos con base en su experiencia. <p style="text-align: justify;"><b>Use a simple three-part structure.</b> Focus on a specific behavior, explain why it matters, and outline the next step. When you skip any of these elements, feedback can sound like judgment. Clear guidance helps people understand what to change and how to improve.</p>
<p style="text-align: justify;"><b>Slow down the moment.</b> Many damaging comments happen in moments of frustration or pressure. Pause before responding. Ask yourself whether you’re reacting to the person or addressing a behavior — and whether the employee will leave knowing what to do next.</p>
<p style="text-align: justify;"><b>Repair quickly if things go wrong.</b> If your feedback causes harm, follow up. Acknowledge the employee’s value, clarify your intent and rebuild trust before the issue becomes lasting damage.</p>
<p style="text-align: justify;"><b>Watch for bias in feedback.</b> Regularly review who receives criticism and how it’s delivered. Anchor feedback in observable behaviors and shared standards so your comments focus on performance, not personal impressions.</p>

Aunque nuestra investigación sugiere que depende del contexto, existen varias estrategias que pueden ayudar a los líderes a garantizar que se aprecien sus esfuerzos sinceros, independientemente de si un problema requiere una solución rápida o un cambio más complejo.</p>
<p><strong>Tómese un momento para hacer una pausa y reflexionar.</strong></p>

<p><strong>Explique su razonamiento.</strong></p>
<p>En algunos casos, es posible que los líderes no puedan cambiar su comportamiento al ritmo que sus empleados considerarían más auténtico. Si cree que la retroalimentación exige una respuesta inmediata, intente acompañar el cambio de comportamiento con una explicación clara de por qué se está produciendo tan rápidamente.</p>

<p>Una salvedad de los hallazgos de nuestra investigación es que se basan en la percepción de los empleados. Por supuesto, los líderes pueden creer que los cambios que realizan en respuesta a la retroalimentación son auténticos (¡y puede que efectivamente lo sean!). Sin embargo, las señales en las que los líderes confían para demostrar su autenticidad<span> </span><span style="color: #0c71c3;"><a href="https://psycnet.apa.org/record/2019-14526-001" rel="nofollow" style="color: #0c71c3;">pueden no corresponder a las señales en las que los seguidores se basan</a></span><span> </span>para juzgar la autenticidad de un líder.</p>
<p>Como parte de nuestro estudio, también realizamos una breve encuesta con un panel de ejecutivos. Les pedimos que recurrieran a sus propias experiencias como líderes y empleados para describir un cambio auténtico o inauténtico. Los ejecutivos señalaron que los cambios parecen más auténticos cuando los líderes prestan mucha atención tanto a sus respuestas verbales como no verbales ante las inquietudes de los empleados. Por ejemplo, los líderes que hacen preguntas de seguimiento para aclarar la retroalimentación antes de actuar transmiten un interés genuino. Buscar más información envía a los empleados la señal de que el líder planea cambiar su comportamiento porque “quiere hacerlo” y no porque “tiene que hacerlo”. Además, los ejecutivos sugirieron que el<span> </span><span style="color: #0c71c3;"><a href="https://www.sciencedirect.com/science/article/pii/S1048984323000607" rel="nofollow" style="color: #0c71c3;">tono</a></span><span> </span>y el<span> </span><span style="color: #0c71c3;"><a href="https://journals.sagepub.com/doi/full/10.1177/0149206315621146" rel="nofollow" style="color: #0c71c3;">lenguaje corporal</a></span><span> </span>con los que los líderes responden a la retroalimentación son cruciales. Como señaló uno de los ejecutivos, la retroalimentación es un “regalo”. Los líderes deberían evitar actuar como si quisieran devolver ese regalo. <p style="text-align: justify;">Acting on employee feedback is a key means for leaders to grow and improve. Yet knowing what to do with this feedback can be complicated: Should you implement changes right away so that employees feel heard? <span style="color: #0c71c3;"><a href="https://pubsonline.informs.org/doi/abs/10.1287/orsc.2021.1498" rel="nofollow" style="color: #0c71c3;">Should you acknowledge these changes</a></span>, or will that make you seem weak?</p>
<p style="text-align: justify;">In <span style="color: #0c71c3;"><a href="https://journals.aom.org/doi/abs/10.5465/amj.2023.1044?af=R" rel="nofollow" style="color: #0c71c3;">a recent research article</a></span> published in the Academy of Management Journal, we examine how employees evaluate changes made by their leaders in response to feedback. We find that not all changes are warmly received. Instead, some are interpreted as a sign that the leader lacks authenticity — that their efforts to improve are half-hearted and insincere.</p>
<p style="text-align: justify;">Perceptions of authenticity are central to effective leadership, as <span style="color: #0c71c3;"><a href="https://journals.aom.org/doi/abs/10.5465/annals.2016.0108" rel="nofollow" style="color: #0c71c3;">authentic leaders enable trust, elicit commitment and foster collaboration</a></span>. Our work identifies a critical factor that accounts for these judgments: the speed at which change occurs. This finding has significant implications for leaders who aim to address employee feedback: How they choose to respond may determine whether others appreciate the sincerity of their efforts. After all, who wants to put in the hard work of improving themselves if people don’t believe it’s real?</p>
<p style="text-align: justify;"><strong>HOW TO RESPOND TO FEEDBACK</strong></p>
<p style="text-align: justify;">How should leaders change their behavior in response to employee feedback? While our research suggests that it depends on context, several strategies can help leaders ensure their sincere efforts are appreciated, regardless of whether a problem requires a quick fix or a long, challenging change.</p>
<p style="text-align: justify;"><strong>TAKE A MOMENT TO PAUSE AND REFLECT.</strong></p>
<p style="text-align: justify;"><a href="https://www.annualreviews.org/content/journals/10.1146/annurev-orgpsych-012119-045434" rel="nofollow"><span style="color: #0c71c3;">Leaders tend to be action-oriented</span></a>. For many of them, adopting a more methodical approach will <span style="color: #0c71c3;"><a href="https://psycnet.apa.org/buy/2003-02410-012" rel="nofollow" style="color: #0c71c3;">involve patience and discipline</a></span>. But this may be what is required to convey to employees that the leader is truly responding and not merely reacting.</p>
<p style="text-align: justify;">Practicing emotional awareness and regulation during the feedback process should be part of your equation. Employees at <span style="color: #0c71c3;"><a href="https://www.norulesrules.com/" rel="nofollow" style="color: #0c71c3;">Netflix</a> </span>are encouraged to share their concerns directly with leaders, and leaders, in turn, are encouraged to exhibit <span style="color: #0c71c3;"><a href="https://www.performyard.com/articles/netflix-company-culture" rel="nofollow" style="color: #0c71c3;">openness to feedback — not defensiveness</a></span>. At <span style="color: #000000;">Netflix</span>, this means responding to feedback first from a <span style="color: #0c71c3;"><a href="https://www.sciencedirect.com/science/article/pii/S2352250X15000974?casa_token=Rf_6tJpUkrIAAAAA:krGWNvVKpIsylpFLjGMv3t1vxRcXj7-psoeR61H7bQ_MFa-R30LG2eeIeEFXpvJcYRS29weSJg" rel="nofollow" style="color: #0c71c3;">position of mindfulness</a></span>. Ask yourself: If the feedback holds key information about ways I’m falling short, how can I receive it without ego? How can I do justice to the courage shown in sharing this feedback? What blind spots does it unveil? How can these insights help me improve as a leader, and what would it take for me to convey this to my team? Although challenging, leaders who take the time to pause, reflect and thoughtfully respond throughout the change process may be seen by their employees as more authentic.</p>
<p style="text-align: justify;"><strong>EXPLAIN YOUR REASONING.</strong></p>
<p style="text-align: justify;">In some cases, leaders may not be able to change their behavior at the rate their employees would find most authentic. If you feel that feedback demands an immediate response, try to couple the change in behavior with a clear explanation of why it is taking place so quickly.</p>
<p style="text-align: justify;">Researchers have found that <span style="color: #0c71c3;"><a href="https://bpspsychub.onlinelibrary.wiley.com/doi/abs/10.1111/joop.12275?casa_token=iBYYwOqbGrkAAAAA%3AuneC51VTNl2UpPT1Ay-mi2VHosqEsfdeE9ascKKxmwg2JWgje7f3Lj8Zjlc24JwztUINQIHZsR6PT6I" rel="nofollow" style="color: #0c71c3;">when supervisors explain why they chose not to endorse an employee suggestion, the employees are more likely to speak up again</a></span> — fostering a continuous cycle of feedback. Likewise, leaders may be able to adjust the perceived authenticity of their change efforts by explaining how the change may require less time than employees assume. Proactively sharing this information may help leaders enact these changes more quickly in ways that maximize both their perceived responsiveness and sincerity.</p>
<p style="text-align: justify;">Providing an explanation for the rate of change could also help cultivate<span style="color: #0c71c3;"> <a href="https://www.performyard.com/articles/googles-performance-management-playbook" rel="nofollow" style="color: #0c71c3;">a culture of gathering constructive feedback</a></span>. At Adobe, employees are encouraged to <span style="color: #0c71c3;"><a href="https://www.adobe.com/check-in.html" rel="nofollow" style="color: #0c71c3;">give and receive feedback in real-time</a></span> to improve responsiveness from both team members and leaders alike. Tools such as <span style="color: #0c71c3;"><a href="https://www.qualtrics.com/articles/employee-experience/real-time-feedback/" rel="nofollow" style="color: #0c71c3;">pulse surveys help systematize these processes</a></span>, ensuring that leaders are given regular opportunities to respond to concerns with their explanations along with their accompanying changes.</p>
<p style="text-align: justify;">In addition, some changes may be more or less visible than others. We recommend that leaders share detailed information about why and how they are choosing to enact a new behavior — what they intend to do, why it is important and how they plan to implement and maintain the changes over the long term. Given recent research that <span style="color: #0c71c3;"><a href="https://journals.aom.org/doi/abs/10.5465/amj.2021.0245" rel="nofollow" style="color: #0c71c3;">leaders tend to under-communicate</a></span>, letting employees know the rationale underlying the decision to change or clearly articulating that the idea for a similar change has been “in the works” may satisfy their belief that “true change takes time.”</p>
<p style="text-align: justify;"><strong>BE AWARE OF BOTH VERBAL AND NONVERBAL RESPONSES TO FEEDBACK.</strong></p>
<p style="text-align: justify;">One caveat of our research findings is that they are grounded in employee perception. To be sure, leaders may believe that the changes they make in response to feedback are authentic (and this may indeed be the case!). However, the cues that leaders rely on to show their authenticity <a href="https://psycnet.apa.org/record/2019-14526-001" rel="nofollow"><span style="color: #0c71c3;">may not correspond to the signals followers rely on</span> </a>to judge a leader’s authenticity.</p>
<p style="text-align: justify;">As part of our study, we also conducted a brief survey with a panel of executives. We asked the executives to draw on their own experiences as leaders and employees to describe authentic, or inauthentic, change. The executives suggested that changes appear more authentic when leaders pay close attention to both their verbal and nonverbal responses to employee concerns. For instance, leaders who ask follow-up questions to clarify the feedback before they take action convey genuine interest. Seeking more information signals to employees that the leader plans to change their behavior because they “want to” and not because they “have to.” In addition, the executives suggested that the <span style="color: #0c71c3;"><a href="https://www.sciencedirect.com/science/article/pii/S1048984323000607" rel="nofollow" style="color: #0c71c3;">tone</a> </span>and <span style="color: #0c71c3;"><a href="https://journals.sagepub.com/doi/full/10.1177/0149206315621146" rel="nofollow" style="color: #0c71c3;">body language</a></span> with which leaders respond to feedback is crucial. As one executive put it, feedback is a “gift.” Leaders should refrain from acting as though they wished to return the gift. Instead, taking the time to <span style="color: #0c71c3;"><a href="https://hbr.org/2021/11/giving-thanks-at-work-an-hbr-guide" rel="nofollow" style="color: #0c71c3;">express gratitude</a></span> can go a long way toward convincing their employees that the request for change will be acted on with earnestness.</p>
<p style="text-align: justify;">The goal, then, is not to slow down the process of behavior change indefinitely, but to take the time to highlight one’s intent and clearly establish employee expectations. When leaders clarify and communicate that a change — whether rapid or gradual — has been thoughtfully considered and stems from sincere motivation, this signals that their new pattern of behavior is aligned with their core values and sense of character. This can reinforce a culture of continuous improvement, resulting in greater employee engagement and performance.</p>

Además de moderar los mandatos generales y poco claros sobre el uso de IA, los líderes deben mirar hacia adentro e invertir en una respuesta sistémica adaptada a sus organizaciones.</p>
<p>En primer lugar, descubrimos que las personas que tienen una sensación de competencia y control sobre las herramientas de IA tienen la mitad de probabilidades de crear workslop. Existen muchas formas en que las empresas pueden fomentar estos enfoques en sus equipos, entre ellas aumentar las inversiones en alfabetización en IA, lograr que los empleados compartan y modelen prácticas de IA que actualmente están<span> </span><span style="color: #0c71c3;"><a href="https://mlq.ai/media/quarterly_decks/v0.1_State_of_AI_in_Business_2025_Report.pdf" rel="nofollow" style="color: #0c71c3;">ocultas en las sombras</a> </span>o<span> </span><span style="color: #0c71c3;"><a href="https://www.ft.com/content/91002071-7874-4cb7-9245-08ca0571c408" rel="nofollow" style="color: #0c71c3;">desplegar ingenieros de IA de forma anticipada</a></span><span> </span>para ayudar a los equipos a integrar la IA de manera efectiva en sus flujos de trabajo. <p>Nuestra investigación también muestra que construir<span> </span><span style="color: #0c71c3;"><a href="https://hbr.org/2024/01/how-high-performing-teams-build-trust" rel="nofollow" style="color: #0c71c3;">una cultura de confianza</a> </span>dentro de los equipos es un factor protector importante contra el workslop. <p>Finalmente, necesitamos replantear la forma en que pensamos sobre el workslop. Cada caso de workslop es una señal de una organización bajo presión: empujada desde arriba para demostrar el ROI de la IA y presionada desde abajo por la creciente sobrecarga de los empleados. Ofrece a los líderes información valiosa, ya que expone grietas en el diseño organizacional que deben abordarse para que las empresas puedan afrontar con éxito los cambios que se avecinan.</p>
<p>Poner los ojos en blanco y emitir juicios cuando recibimos workslop es la salida fácil. Es un ejemplo clásico del error fundamental de atribución: culpamos a la pereza o incompetencia de los individuos mientras minimizamos la influencia del contexto. Abordarlo requiere una respuesta a nivel sistémico que opere al menos en tres niveles:</p>
<p><strong>1. Cultura:</strong> Los líderes deben comenzar por reconstruir la confianza, retomando las prácticas cotidianas de colaboración (como dar retroalimentación, hacer preguntas y abrir espacios para el diálogo).</p>

				<div class="et_pb_toggle_content clearfix"><p style="text-align: justify;">As AI tools have proliferated in workplaces and pressure to use them has mounted, employees have had to contend with the scourge of workslop, or low-effort, AI-generated work that looks plausibly polished, but ends up wasting time and effort as it off-loads cognitive work onto the recipient. For the person on the receiving end, it can be a confusing and infuriating experience.</p>
<p style="text-align: justify;">When <span style="color: #0c71c3;"><a href="https://hbr.org/2025/09/ai-generated-workslop-is-destroying-productivity" rel="nofollow" style="color: #0c71c3;">we coined the term workslop</a> </span>in an HBR article this past fall, we explained that it can have a toxic effect on workplace dynamics, breeding mistrust and leading team members to think less of the sender’s intelligence and trustworthiness, among other traits. In our ongoing research, we have heard a number of examples of workslop seeding ill will, eroding trust and generally having a corrosive effect on workplace morale.</p>
<p style="text-align: justify;">Our research also reveals several key factors that can make organizations more resistant to workslop. In addition to dialing back unclear blanket AI mandates, leaders should look inward and invest in a systemic response tailored to their organizations.</p>
<p style="text-align: justify;">First, we found that people with a sense of competence and control over AI tools are half as likely to create workslop. There are many ways companies can build these mindsets for their teams, including increasing AI literacy investments, getting employees to share and model the AI practices that are currently <span style="color: #0c71c3;"><a href="https://mlq.ai/media/quarterly_decks/v0.1_State_of_AI_in_Business_2025_Report.pdf" rel="nofollow" style="color: #0c71c3;">hidden in the shadows</a></span> or <span style="color: #0c71c3;"><a href="https://www.ft.com/content/91002071-7874-4cb7-9245-08ca0571c408" rel="nofollow" style="color: #0c71c3;">forward deploying AI engineers</a></span> to help teams effectively integrate AI into their workflows. These kinds of investments will produce a healthy return.</p>
<p style="text-align: justify;">Our research also reveals that building <span style="color: #0c71c3;"><a href="https://hbr.org/2024/01/how-high-performing-teams-build-trust" rel="nofollow" style="color: #0c71c3;">a culture of trust</a></span> within teams is an important protective factor against workslop. When people believe that they can admit to using AI, raise concerns about how AI might affect quality and ask for feedback without fear of being stigmatized, they produce better work. For our participants, trust in their team reduced workslop by 61%.</p>
<p style="text-align: justify;">Finally, we need to reframe how we think about workslop. Each instance of workslop is a signal of an organization under strain — pressed from above to prove AI’s ROI and from below by the mounting pressure from employee overload. It offers leaders important intelligence, because it exposes cracks in organizational design that need to be addressed for companies to successfully navigate the changes ahead.</p>
<p style="text-align: justify;">Eye-rolling and casting judgment when we receive workslop is the easy way out. It’s a classic example of the fundamental attribution error: We blame laziness and incompetence in individuals while discounting the influence of the situation. Addressing it requires a system-level response that operates on at least three levels:</p>
<p style="text-align: justify;"><strong>— Culture:</strong> Leaders should start by rebuilding a sense of trust with a return to everyday practices of collaboration like giving feedback, asking questions and making space for dialogue.</p>
<p style="text-align: justify;"><strong>— Practice:</strong> Leaders need to create agency with AI by building clear expectations and norms for when and how to use AI, and explicit review processes that reinforce, not off-load, human judgment.</p>
<p style="text-align: justify;"><strong>— Accountability:</strong> Organizations need someone fluent in both technology and relationships. We can imagine a new role for <span style="color: #0c71c3;"><a href="https://www.wsj.com/articles/ai-startups-have-a-new-old-secret-weapon-forward-deployed-engineers-d18ee609?gaa_at=eafs&amp;gaa_n=AWEtsqei7GRfOdjpYqa8xfv81xfljPzRiuKyuY3kN1nYK3ihFoaKBxUc0-byjfs-XDo=&amp;gaa_ts=691543a4&amp;gaa_sig=xZJHW7k1CdL1iZDkCh7ISeDDbLaia2UYWCn_WtS2lVuYxirytod3cFhuTg6KA4s8yPiUSdtezkhozBecBCFuWQ==" rel="nofollow" style="color: #0c71c3;">forward deployed AI collaboration architects</a></span> that can locate friction, tailor AI integrations to employee motivations and connect AI strategies to specific outcomes.</p>
<p style="text-align: justify;">The greatest irony of all is that to make AI work at work, we need to get better at being human. Leaders need to make space for the unpolished, slower-but-more-rewarding work of human collaboration. Without organizational changes that enable agency and trust, rather than AI mandates for overburdened teams, we’ll all drown in the sludge of workslop.</p></div>

<p>Para empezar, el acto de pedir transforma la retroalimentación en una conversación conjunta, y no en una evaluación de desempeño unilateral. Como explican Sheila Heen y Douglas Stone en “Thanks for the Feedback”, la retroalimentación funciona mejor cuando quienes la reciben están al volante. De hecho, argumentan que el receptor siempre tiene más control del que creemos porque es<span> </span><span style="color: #0c71c3;"><a href="https://hbr.org/2014/01/find-the-coaching-in-criticism?utm_source=chatgpt.com" rel="nofollow" style="color: #0c71c3;">quien decide</a> </span>qué escuchar, cómo interpretarlo y si lo usará o no.<span> </span><span style="color: #0c71c3;"><a href="https://pmc.ncbi.nlm.nih.gov/articles/PMC9425086/" rel="nofollow" style="color: #0c71c3;">Las investigaciones sobre el comportamiento de búsqueda de retroalimentación</a></span><span> </span>muestran que las personas que piden comentarios reciben ideas más prácticas y mejoran sus relaciones.</p>
<p>Cuando alguien busca activamente una opinión, reduce la duda de quien la da. Confía en que la retroalimentación será recibida como un regalo, no como un juicio inoportuno.</p>
<p><strong>Cómo crear una cultura en la que prevalezca el diálogo</strong></p>
<p>Crear una cultura donde las personas busquen hábilmente retroalimentación no es algo que suceda por casualidad. Requiere desarrollar capacidades, modelar y recompensar el comportamiento, e integrarlo en la forma en que se realiza el trabajo. He aquí cuatro estrategias prácticas para lograrlo:</p>

</ol>
<p>Pedir de manera eficaz no es una habilidad innata. Sin orientación, las personas tienden a usar preguntas vagas, cerradas o meramente performativas (“¿Algún comentario?”), que rara vez generan respuestas útiles.</p>
<p>Ayude a su equipo a desarrollar este músculo ofreciendo ejemplos concretos y práctica estructurada. Por ejemplo:</p>
<p><strong>— Sea específico:</strong> “¿Qué podría mejorar en mi forma de gestionar la objeción de ese cliente?”</p>

<p>Si quiere que la gente pida retroalimentación, celebre cuando lo hagan. Plantee preguntas reflexivas durante las reuniones. Mencione que la búsqueda de comentarios es un mérito para las promociones. Trate el acto de pedir no como una debilidad, sino como una muestra de excelencia. <p>No espere a la temporada de evaluaciones. Incorpore recordatorios de “pedir primero” en los ritmos cotidianos. En Transcend, la organización que cofundé, utilizamos una práctica llamada “dos por dos”: dos veces al año, cada empleado pide a sus colegas que compartan dos cosas que hace bien y dos que podría mejorar, con ejemplos en ambos casos. Este ritual normaliza la retroalimentación y revela detalles que mejoran el rendimiento y fortalecen las relaciones.</p>
<p>En una cultura que pide primero, las personas no esperan a que otros reúnan el valor para dar retroalimentación. Fomentan la franqueza a través de las preguntas que hacen. Pedir convierte la retroalimentación de un evento poco frecuente en un hábito diario, de una fuente de tensión a una fuente de ventaja. <p style="text-align: justify;">For one, asking transforms feedback into a co-created conversation rather than a one-way performance review. As Sheila Heen and Douglas Stone explain in “Thanks for the Feedback,” feedback works best when receivers are in the driver’s seat. In fact, they argue, the receiver always has more control than we think because it’s <span style="color: #0c71c3;"><a href="https://hbr.org/2014/01/find-the-coaching-in-criticism?utm_source=chatgpt.com" rel="nofollow" style="color: #0c71c3;">the receiver who decides</a> </span>what to hear, how to interpret it and whether to use it. <span style="color: #0c71c3;"><a href="https://pmc.ncbi.nlm.nih.gov/articles/PMC9425086/" rel="nofollow" style="color: #0c71c3;">Research on feedback-seeking behavior</a></span> shows that people who ask for input receive more actionable insight and improve relationships.</p>
<p style="text-align: justify;">When someone proactively seeks input, it reduces the giver&#8217;s doubt. They trust the feedback will be received as a gift, not an unwelcome judgment.</p>
<p style="text-align: justify;"><strong>HOW TO BUILD AN ASK-FIRST CULTURE</strong></p>
<p style="text-align: justify;">Creating a culture where people skillfully seek out input doesn’t happen by accident. It requires building capability, modeling and rewarding the behavior and embedding it into the fabric of how work gets done. Here are four practical strategies to make it happen:</p>
<p style="text-align: justify;"><strong>1. TEACH PEOPLE HOW TO ASK</strong></p>
<p style="text-align: justify;">Asking skillfully is not an innate capability. Without guidance, people tend to rely on vague, closed or performative prompts (“Any feedback?”), which rarely generate helpful responses.</p>
<p style="text-align: justify;">Help your team build this muscle by offering concrete examples and structured practice. For instance:</p>
<p style="text-align: justify;"><strong>— BE SPECIFIC: “</strong>What’s one thing I could improve in how I handled that client objection?”</p>
<p style="text-align: justify;"><strong>— NAME YOUR LEARNING GOAL:</strong> “I’m working on being more concise in presentations — can you flag anything that felt long-winded?”</p>
<p style="text-align: justify;"><strong>— INVITE NUANCE:</strong> “Where did my approach work — and where might it have caused friction?”</p>
<p style="text-align: justify;"><strong>— USE FOLLOW-UPS:</strong> “Can you say more?”</p>
<p style="text-align: justify;"><strong>2. MODEL ASKING AT THE TOP</strong></p>
<p style="text-align: justify;">Leaders set the tone. When senior leaders ask for input early and often, they make curious questions contagious. And just as important as asking is what follows: how they respond, what they share back and how they act on it.</p>
<p style="text-align: justify;"><strong>3. RECOGNIZE AND REWARD ASKING</strong></p>
<p style="text-align: justify;">If you want people to ask, celebrate when they do. Call out thoughtful questions in debriefs. Highlight input-seeking in promotions. Treat asking not as a weakness but as an act of excellence. In a world where knowledge is commoditized, better questions — not just better answers — create the edge.</p>
<p style="text-align: justify;"><strong>4. EMBED ASKING INTO ROUTINES</strong></p>
<p style="text-align: justify;">Don’t wait for review season. Build “ask-first” prompts into everyday rhythms. At Transcend, the organization I co-founded, we use a practice called the two-by-two: twice a year, every employee asks colleagues to share two things they’re doing well and two they could improve, with examples in both cases. This ritual normalizes feedback and surfaces specifics that will enhance performance and strengthen relationships.</p>
<p style="text-align: justify;">In an ask-first culture, people don’t wait for others to summon the courage to give feedback. They encourage candor through the questions they ask. Asking turns feedback from a rare event into a daily habit, from a source of tension into a source of advantage. Cultures that master this shift gain a competitive superpower. Because in the end, the organizations that learn fastest are not the ones that give the most feedback. They’re the ones who ask for it first.</p></div>

<p>ar retroalimentación sobre el desempeño es parte del trabajo de todo líder. Y sin embargo, en mi trabajo con líderes y equipos, he descubierto que ambos a menudo tienen <span style="color: #0c71c3;"><a href="https://fs.blog/mental-models/" style="color: #0c71c3;">modelos mentales</a></span> negativos sobre cómo debería ser una conversación de retroalimentación.</p>
<p>He aquí tres de las nociones preconcebidas más comunes que escucho y que contribuyen a la ansiedad por la retroalimentación, y qué hacer al respecto.</p>
<ol>
<li><strong> La conversación de retroalimentación va a ser larga y tediosa.</strong></li>
</ol>
<p>Supongamos que tiene una buena relación laboral con un colega. Le importan sus perspectivas, y a él le importan las suyas. Además, cuando le ha dado retroalimentación en el pasado, la ha recibido sin defensas y ha hecho los cambios que solicitó.</p>
<p>¿Adivine qué? Es probable que esté trabajando con un “imán de retroalimentación”, es decir, alguien que acepta y actúa sobre la retroalimentación con facilidad. Cuando trabaja con un colega así, no necesariamente debe tener largas y tediosas conversaciones de retroalimentación. Podría dar <span style="color: #0c71c3;"><a href="https://www.gallup.com/workplace/357764/fast-feedback-fuels-performance.aspx" style="color: #0c71c3;">retroalimentación rápida</a></span>, simplemente compartiendo el comportamiento o el desempeño que está observando.</p>
<p>Por ejemplo, podría decir: “Noté que no pudo responder la pregunta de los reguladores sobre los nuevos riesgos en nuestra reunión de ayer”, y luego dejar de hablar. Si está trabajando con un imán de retroalimentación, es probable que reconozcan su error y ofrezcan su propio plan para remediarlo. Luego puede agradecerles por su proactividad y ofrecerse a estar disponible cuando lo necesiten.</p>
<ol start="2">
<li><strong> Necesito hacer que la retroalimentación sea perfecta.</strong></li>
</ol>
<p>La mayoría de la retroalimentación sobre el desempeño es una combinación de aportes objetivos (observados a través de datos medibles, hechos y respaldados por evidencia verificable) y aportes subjetivos (influenciados por opiniones personales, sentimientos o experiencias). Esto significa que su empleado podría ver las cosas de manera diferente a la suya, y podría o no estar “en lo correcto” la primera vez.</p>
<p>La retroalimentación podría requerir más de una conversación cuando:</p>
<p>— La retroalimentación es matizada o compleja.</p>
<p>— No está seguro de que la otra persona entienda la retroalimentación y quiere ayudarla a comprenderla.</p>
<p>— No está seguro de entender la perspectiva de la otra persona y quiere <span style="color: #0c71c3;"><a href="https://hbr.org/2024/04/how-to-become-a-more-empathetic-listener#:~:text=Scientists%20call%20this%20" style="color: #0c71c3;">escuchar realmente</a></span>.</p>
<p>Una serie de conversaciones hará que la retroalimentación sea más fácil a corto plazo cuando pueda liberarse de la necesidad de hacerla perfecta desde el principio. También puede hacerla más fácil a largo plazo, cuando su colega comprenda que usted le dará la oportunidad de compartir su perspectiva.</p>

<li><strong> Mi retroalimentación va a ser malinterpretada.</strong></li>
</ol>
<p>En mis talleres sobre dar y recibir retroalimentación efectiva, los participantes comparten regularmente sus preocupaciones de que herirán los sentimientos de la otra persona o la harán enojar. De hecho, su ansiedad sobre cómo <span style="color: #0c71c3;"><a href="gallup.com/workplace/267251/why-employees-fed-feedback.aspx" style="color: #0c71c3;">los empleados responderán</a></span> a menudo retrasa o impide que den retroalimentación útil, oportuna y directa.</p>
<p>Es comprensible que no quiera molestar a sus subordinados directos. Sin embargo, las reacciones y respuestas de otras personas a la retroalimentación están, en gran medida, fuera de su control. Si un empleado rechaza o acepta su retroalimentación depende de <span style="color: #0c71c3;"><a href="https://imotions.com/blog/insights/exploring-human-behavior-why-do-we-all-react-in-different-ways/#:~:text=To%20understand%20why%20people%20have,which%20an%20emotion%20is%20experienced." style="color: #0c71c3;">una serie de factores atenuantes</a></span> que incluyen personalidad, contexto actual, experiencias de vida en general, antecedentes culturales y mucho más. And yet, in my work with leaders and teams, I’ve found that they both often have negative <span style="color: #0c71c3;"><a href="https://fs.blog/mental-models/" rel="nofollow" style="color: #0c71c3;">mental models</a> </span>of what a feedback conversation is supposed to look like.</p>
<p style="text-align: justify;">Here are three of the most common pre-conceived notions I hear that contribute to feedback anxiety and what to do about them.</p>
<p style="text-align: justify;"><strong>1. THE FEEDBACK CONVERSATION IS GOING TO BE LONG AND DRAWN OUT.</strong></p>
<p style="text-align: justify;">Let’s say you have a colleague with whom you have a good working relationship. You care about the other person’s perspectives, and they care about yours. In addition, when you’ve given them feedback in the past, they’ve received it without defensiveness and made the changes you requested.</p>
<p style="text-align: justify;">Guess what? You’re likely working with a “feedback magnet” — someone who readily accepts and acts on feedback. When you’re working with a colleague like this, you don’t necessarily need to have long, drawn out feedback conversations. You might be able to give <span style="color: #0c71c3;"><a href="https://www.gallup.com/workplace/357764/fast-feedback-fuels-performance.aspx" rel="nofollow" style="color: #0c71c3;">fast feedback</a></span> — simply sharing the behavior or performance you’re observing.</p>
<p style="text-align: justify;">For example, you might say “I noticed that you weren’t able to answer the regulators’ question about new risks in our meeting yesterday” — and then stop talking. If you’re working with a feedback magnet, they’re likely to acknowledge their misstep and offer their own plan for remedying it. You can then thank them for their proactivity and offer to make yourself available if and when they need you.</p>
<p style="text-align: justify;"><strong>2. I NEED TO MAKE THE FEEDBACK PERFECT.</strong></p>
<p style="text-align: justify;">Most performance feedback is a combination of objective input (observed through measurable data, facts and backed up by verifiable evidence) and subjective input (influenced by personal opinions, feelings or experiences). This means that your employee might see things differently than you do, and you may or may not be “right” the first time.</p>
<p style="text-align: justify;">Feedback might take more than one conversation when:</p>
<p style="text-align: justify;">— The feedback is nuanced or complex.</p>
<p style="text-align: justify;">— You’re not sure that the other person understands the feedback and want to help them get it.</p>
<p style="text-align: justify;">— You’re not sure you understand the other person’s perspective and want to <span style="color: #0c71c3;"><a href="https://hbr.org/2024/04/how-to-become-a-more-empathetic-listener#:~:text=Scientists%20call%20this%20" rel="nofollow" style="color: #0c71c3;">really listen</a></span>.</p>
<p style="text-align: justify;">A series of conversations will make feedback easier in the short term when you can free yourself from needing to get it perfect right out of the gate. It can also make it easier in the long run, when your colleague learns that that you’re going to give them the opportunity to share their perspective.</p>
<p style="text-align: justify;"><strong>3. MY FEEDBACK IS GOING TO BE TAKEN THE WRONG WAY.</strong></p>
<p style="text-align: justify;">In my workshops on giving and receiving effective feedback, participants regularly share their concerns that they will hurt the other person’s feelings or make them angry. In fact, their anxiety about how <span style="color: #0c71c3;"><a href="https://www.gallup.com/workplace/267251/why-employees-fed-feedback.aspx" rel="nofollow" style="color: #0c71c3;">employees will respond</a></span> often delays or prevents them from giving helpful, timely and direct feedback.</p>
<p style="text-align: justify;">It’s understandable that you don’t want to upset your direct reports. Nevertheless, other people’s reactions and responses to feedback are largely out of your control. Whether an employee rejects or accepts your feedback is based on a <span style="color: #0c71c3;"><a href="https://imotions.com/blog/insights/exploring-human-behavior-why-do-we-all-react-in-different-ways/#:~:text=To%20understand%20why%20people%20have,which%20an%20emotion%20is%20experienced." rel="nofollow" style="color: #0c71c3;">number of extenuating factors</a></span> including personality, current context, overall life experiences, cultural background and much more.</p>
<p style="text-align: justify;">So, while it’s helpful to know that you can’t “make” <span style="color: #0c71c3;"><a href="https://hbr.org/2024/07/when-your-employee-feels-angry-sad-or-dejected" rel="nofollow" style="color: #0c71c3;">someone feel sad or angry</a></span>, you do need to commit to making your part of the conversation as helpful and productive as possible.</p>
<p style="text-align: justify;">This includes articulating a positive intention for the feedback, being clear about what you’re observing and requesting, naming the impact, focusing on strengths, developing actionable next steps and delivering the feedback with care and curiosity.</p></div>

<p>omo nuevo gerente, su trabajo ya no es solo guiarse a sí mismo. También es guiar a otros. Esto significa que tendrá conversaciones más difíciles que nunca. Para ayudar a sus subordinados directos a mantenerse productivos, positivos y entregar el trabajo que necesitan para alcanzar sus objetivos colectivos, deberá ser un comunicador magistral y <span style="color: #0c71c3;"><a href="https://hbr.org/2023/01/giving-and-receiving-feedback-our-favorite-reads" style="color: #0c71c3;">darles la retroalimentación que necesitan</a></span> para crecer. Debe hacer todo esto con una intención positiva y el objetivo de generar confianza.</p>
<p>Sus relaciones con sus subordinados afectarán directamente su capacidad para ganar influencia, motivar a otros y tener éxito en su puesto. El problema es que los nuevos líderes a menudo posponen las conversaciones difíciles a expensas de ellos mismos y de sus equipos. <p><strong>Conversación #1: Dar retroalimentación a sus subordinados directos</strong></p>
<p>Me gusta pensar en dar y <span style="color: #0c71c3;"><a href="https://hbr.org/2023/04/how-to-give-negative-feedback-to-your-peers-boss-or-direct-reports" style="color: #0c71c3;">recibir retroalimentación útil</a></span> como una forma de crear vínculos que forjen relaciones sólidas, capaces de superar un cambio en el mercado, una recesión o cualquier obstáculo organizacional. Si hay un problema, hay que resolverlo antes de que se convierta en un problema mayor.</p>
<p>Un líder exitoso reconoce que la franqueza es una habilidad digna de perfeccionar. Se necesita coraje para presentarse a sus subordinados y ser honesto sobre su desempeño. Se necesita práctica para garantizar que la retroalimentación crítica provenga de un lugar respetuoso y libre de juicios.</p>
<p><strong>¿Cómo tener la conversación?</strong></p>
<p>Como nuevo líder, debe tener reuniones individuales semanales o quincenales regulares con cada uno de los miembros de su equipo, para verificar su trabajo y ofrecer apoyo. Este es un buen momento para compartir retroalimentación. No espere hasta las revisiones de fin de año, brinde a las personas la oportunidad de escuchar, aprender y crecer antes de esa fecha.</p>
<p>Debe iniciar la conversación con una energía de bienvenida y permanecer presente durante todo el proceso, prestando toda su atención a la persona que está frente a usted. Puede comenzar diciendo algo como: “Tengo algunos comentarios que me gustaría compartir con usted sobre [tema]. ¿Le parece bien?”</p>
<p>Cuando brinde retroalimentación crítica o negativa, adopte un enfoque de entrenamiento. En lugar de decirle a su subordinado directo: “Llenó mal este informe. Necesito que lo arregle”, comience dándoles el beneficio de la duda y luego ofrézcales orientación. Por ejemplo, un mejor lenguaje para usar sería: “Sé que este puede ser un proceso desconocido. Aquí hay algunas áreas en las que veo margen de mejora”. Explique el impacto que estas mejoras tendrían en el proyecto, equipo u objetivo para asegurarse de que su subordinado directo comprenda el «por qué» detrás de sus comentarios. Luego, deles espacio para responder. Incluso puede hacerles una pregunta como: «¿Qué le parece?»</p>
<p>Al cambiar su enfoque, y proporcionar dirección y comprensión, le está comunicando al empleado que le importan sus opiniones. También es posible que haya otro lado de la historia que no esté considerando. Tal vez su subordinado directo necesite más recursos. Tal vez han recibido una capacitación insuficiente. Sea lo que sea, escucharlos lo ayudará a brindarles el apoyo que necesitan.</p>
<p>Puede terminar la conversación con una oferta de ayuda. Si demuestra que está pensando profundamente en su respuesta, es más probable que acudan a usted en busca de consejo en el futuro.</p>
<p><strong>Conversación #2: Recibir retroalimentación de sus subordinados directos</strong></p>
<p>Lo maravilloso de la retroalimentación es que también fluye contra la corriente. Algunos gerentes pueden sentirse tentados a adoptar una actitud de «lo que yo digo, se hace» en cuanto a su estilo de liderazgo, pero parte de esa creación de vínculos proviene de ser abierto y <span style="color: #0c71c3;"><a href="https://hbr.org/2023/06/the-right-time-to-ask-for-feedback" style="color: #0c71c3;">aceptar la retroalimentación</a></span> de sus subordinados directos. Cuanto más honestos y detallados sean los comentarios de sus subordinados directos, más fuerte será el vínculo. La comunicación abierta es un buen indicador de integridad, confianza y un entorno de trabajo saludable.</p>
<p>Al <span style="color: #0c71c3;"><a href="https://hbr.org/2023/04/how-managers-can-make-feedback-a-team-habit" style="color: #0c71c3;">dar a sus subordinados directos la oportunidad de proporcionar retroalimentación</a></span>, también les está demostrando que sus opiniones y frustraciones son importantes para usted. Ser receptivo a la retroalimentación productiva, buena o mala, y tomarla en serio, es un sello distintivo de un líder exitoso.</p>
<p><strong>¿Cómo tener la conversación?</strong></p>

<p>Hágales saber a sus subordinados directos que está abierto a recibir retroalimentación. Si las personas aún parecen dudar en acercarse a usted, <span style="color: #0c71c3;"><a href="https://hbr.org/2021/08/encourage-your-employees-to-give-you-critical-feedback" style="color: #0c71c3;">solicite directamente sus comentarios </a></span>y muestre su agradecimiento tomándolos en serio cuando los reciba. This means you’ll be having more tough conversations than ever before. To help your direct reports stay productive, positive and deliver the work you need to reach your collective goals, you’ll need to be a masterful communicator and <span style="color: #0c71c3;"><a href="https://hbr.org/2023/01/giving-and-receiving-feedback-our-favorite-reads" rel="nofollow" style="color: #0c71c3;">give them the feedback</a> </span>they need to grow. You must do all of this with positive intent and the objective of building trust. Your relationships with your reports will directly impact your ability to gain influence, motivate others and succeed in your role.</p>
<p style="text-align: justify;">The problem is that new leaders often procrastinate having difficult conversations at the expense of themselves and their teams. At the root of this feeling is usually a lack of experience and practice — both of which can be gained with intention and time.</p>
<p style="text-align: justify;">Here are two conversations that all new managers face, and how to navigate them now and in the future.</p>
<p style="text-align: justify;"><strong>CONVERSATION #1: GIVING FEEDBACK TO DIRECT REPORTS</strong></p>
<p style="text-align: justify;">I like to think of giving and <span style="color: #0c71c3;"><a href="https://hbr.org/2023/04/how-to-give-negative-feedback-to-your-peers-boss-or-direct-reports" rel="nofollow" style="color: #0c71c3;">receiving useful feedback</a> </span>as a bond-builder that creates strong relationships capable of weathering a market change, recession or any organizational road bumps. If there is an issue, you want to resolve it before it turns into a bigger problem.</p>
<p style="text-align: justify;">A successful leader recognizes that candor is a worthy skill to hone. It takes courage to show up for your reports and be honest about their performance. It takes practice to ensure that critical feedback comes from a respectful, judgment-free place.</p>
<p style="text-align: justify;"><strong>HOW TO HAVE THE CONVERSATION</strong></p>
<p style="text-align: justify;">As a new leader, you should be having regular weekly or biweekly one-on-one meetings with each of your team members to check in on their work and offer your support. This is a great time to share feedback. Don’t wait until year-end reviews — give people an opportunity to listen, learn and grow before then.</p>
<p style="text-align: justify;">You should go into a feedback discussion with a welcoming energy and remain present throughout it, giving your undivided attention to the person in front of you. You might start off by saying something like, “I have some feedback I’d like to share with you about [topic]. Is that OK?”</p>
<p style="text-align: justify;">When delivering critical or negative feedback, take a coaching approach. Instead of telling your direct report, “Hey, you filled this report out wrong. I need you to fix it,” begin by giving them the benefit of the doubt and then offer guidance. For example, better language to use would be: “I know this might be an unfamiliar process. Here are some areas where I see room for improvement.” Explain the impact that these improvements would have on the project, team or goal to ensure your direct report understands the “why” behind your feedback. Then, give them space to respond. You can even prompt them with a question like, “How does that sound to you?”</p>
<p style="text-align: justify;">By changing your approach and providing focus and understanding, you’re communicating to the employee that you care about their opinions. It’s also possible that there’s another side of the story you aren’t considering. Maybe your direct report needs more resources. Maybe they’ve received insufficient training. Whatever it is, hearing them out will help you provide them with the support they need.</p>
<p style="text-align: justify;">You can end the conversation with an offer to help. If you demonstrate that you’re thinking deeply about their response, they’ll be more likely to come to you for advice in the future.</p>
<p style="text-align: justify;"><strong>CONVERSATION #2: RECEIVING FEEDBACK FROM DIRECT REPORTS</strong></p>
<p style="text-align: justify;">The wonderful thing about feedback is that it flows upstream as well. Some managers may be tempted to take a “what I say goes” attitude when it comes to their leadership style, but part of that bond-building comes from being open and <span style="color: #0c71c3;"><a href="https://hbr.org/2023/06/the-right-time-to-ask-for-feedback" rel="nofollow" style="color: #0c71c3;">welcoming feedback</a></span> from your direct reports. The more honest and detailed direct reports are about their feedback, the stronger the bond. Open communication is a good indicator of integrity, trust and a healthy work environment.</p>
<p style="text-align: justify;">By <span style="color: #0c71c3;"><a href="https://hbr.org/2023/04/how-managers-can-make-feedback-a-team-habit" rel="nofollow" style="color: #0c71c3;">giving direct reports the opportunity to provide feedback</a></span>, you’re also showing them that their opinions and frustrations are important to you. Being receptive to productive feedback, good or bad, and taking it seriously, is a hallmark of a successful leader.</p>
<p style="text-align: justify;"><strong>HOW TO HAVE THE CONVERSATION</strong></p>
<p style="text-align: justify;">First, you need to create a psychologically safe space where your team members feel comfortable expressing thoughts, doubts and perspectives without the fear of negative consequences.</p>
<p style="text-align: justify;">When leaders are close-minded and dictatorial, employees can easily build up resentment and fail to communicate their displeasure. Cultivating a culture of honest communication between yourself and your direct reports is crucial.</p>
<p style="text-align: justify;">Let your direct reports know that you’re open to feedback. If people still seem hesitant to approach you, <span style="color: #0c71c3;"><a href="https://hbr.org/2021/08/encourage-your-employees-to-give-you-critical-feedback" rel="nofollow" style="color: #0c71c3;">directly ask for feedback</a> </span>and show your appreciation by taking it seriously when received. Even small shifts in language, like starting your one-on-ones with, “Please tell me when I’m wrong. I want to have all the information here to make sure we are both successful in our roles,” is a huge step in the right direction. When a direct report expresses their opinions and frustrations with you, repeat back what they say to make sure you’re on the same page.</p>
<p style="text-align: justify;">Finally, work on <span style="color: #0c71c3;"><a href="https://hbr.org/2022/06/the-right-way-to-process-feedback" rel="nofollow" style="color: #0c71c3;">implementing the feedback</a></span> and follow up with your team member about the steps you’re taking to improve the situation. Doing so will prove that you’ve taken action and are truly open to positive change. Eventually, the bond between you will grow stronger and the conversations will lose a little bit of their bite.</p>
<p style="text-align: justify;">Effective communication is something that many people struggle with, and it will take time to master. As a first-time manager, you need to develop this skill to be successful. Once you do, you’ll find it much easier to maintain healthy and open communication with your team, leading to a better work environment, a happy staff and a growing and sustainable business.</p></div>

One of the most sensitive and critical challenges is giving feedback, which can feel like walking a tightrope: You haven’t had the chance to build credibility with your new team, but you’re under pressure to prove your value quickly.</p>
<p style="text-align: justify;">Here are four strategies to help new leaders approach feedback with confidence and clarity.</p>
<p style="text-align: justify;"><strong>1. ASSESS THE LANDSCAPE</strong></p>
<p style="text-align: justify;">As a new leader, it’s tempting to jump straight into action, pushing for quick wins to demonstrate your value. But without understanding the broader context, even the most well-intentioned moves can <span style="color: #0c71c3;"><a href="https://hbr.org/2009/01/the-quick-wins-paradox" rel="nofollow" style="color: #0c71c3;">backfire</a></span>.</p>
<p style="text-align: justify;">To navigate the tension between speed and context, new leaders can benefit from creating a structured learning plan across four key domains: technical, interpersonal, cultural and political. This framework, drawn from Michael Watkins’ “<span style="color: #0c71c3;"><a href="https://hbr.org/books/watkins" rel="nofollow" style="color: #0c71c3;">The First 90 Days</a></span>,” helps leaders explore not just systems and roles, but also values, norms, informal power structures and hidden dynamics. Within each domain, ask questions about the past (What’s led to this team’s success — or setbacks?), the present (Who’s influential?) and the future (What changes are on the horizon?).</p>
<p style="text-align: justify;"><strong>2. FAST-TRACK TRUST</strong></p>
<p style="text-align: justify;">To ensure your feedback is not only heard but also acted upon, you need to establish a foundation of trust. While trust naturally builds over time, exceptional leaders take deliberate steps to fast-track it.</p>
<p style="text-align: justify;">One strategy I recommend is inspired by Patrick Lencioni’s “The Five Dysfunctions of a Team,” which emphasizes that vulnerability is a core building block of trust. You could practice this by sharing your greatest strengths with your team, along with the potential “dark sides” of those strengths. For example, decisiveness can sometimes manifest as impatience, while collaboration can inadvertently lead to slower decision-making.</p>
<p style="text-align: justify;"><strong>3. UNDERSTAND THE ASPIRATIONS OF YOUR TEAM MEMBERS</strong></p>
<p style="text-align: justify;">In your first few weeks, schedule one-on-one meetings with your direct reports that are <span style="color: #0c71c3;"><a href="https://hbr.org/2022/01/5-questions-every-manager-needs-to-ask-their-direct-reports" rel="nofollow" style="color: #0c71c3;">focused on getting to know them</a></span>. What motivates them? What are their career aspirations? What kind of support do they need from you to thrive? Ask them about their best managers and what those leaders did to help them succeed. These conversations set the groundwork for trust and make future feedback easier to deliver, as it can be positioned around helping them achieve their goals.</p>
<p style="text-align: justify;"><strong>4. SET ASIDE YOUR EGO</strong></p>
<p style="text-align: justify;">It’s natural for a new leader to want to prove they were the right hire. However, this can lead to an ego-driven feedback trap, such as being overly blunt or aggressive to score quick wins or overly passive to avoid ruffling feathers.</p>
<p style="text-align: justify;">It helps to structure your feedback intentionally. Most leaders naturally skew toward either empathy or directness. Knowing your default lets you prepare in advance so you can dial up the side that doesn’t come as easily. Striking this balance sets the tone for a culture of honesty, accountability and growth.</p>
<p style="text-align: justify;">Giving feedback when you’re new to your role can feel like a minefield, but it’s also an opportunity to establish your leadership foundation. By assessing the landscape, fast-tracking trust, understanding your team’s aspirations and setting aside your ego, you can navigate this challenge effectively. In doing so, you’ll not only drive performance but also create a team culture built on trust, candor and mutual success — essential ingredients for any leader’s legacy.</p></div>

Ha pensado en lo que quiere decir al equipo, pero le da miedo hablar. ¿Por qué? Desconfía de su nueva jefa, Raya; y no quiere empezar con el pie izquierdo con sus colegas. Además, no está totalmente segura de que sus ideas funcionen en las múltiples plantas que supervisa el equipo.</p>
<p>La reunión semanal por Zoom del equipo parece apresurada y con una agenda apretada. Pero, justo al final, Raya pregunta si hay algún otro asunto que tratar, e incluso le pregunta a Elena cómo está viviendo las cosas, así que ella se atreve a hablar.</p>
<p>Las palabras de Elena no salen como estaba previsto; Raya parece enfadada y los miembros del equipo empiezan a abandonar la reunión para ir a otra. Raya simplemente dice: «No estoy segura de estar de acuerdo, hablemos más al respecto».</p>
<p>Raya no realiza un seguimiento con Elena porque está ocupada y olvida la interacción. Con el tiempo, Raya se forma la opinión de que Elena debería ser más asertiva en las reuniones. Raya ignora por completo que su reacción a las ideas de Elena ha afianzado en ella la suposición de que hablar en las reuniones es un error que no debe repetirse jamás.</p>
<p>En las organizaciones, hablar y hacerse escuchar es fundamental. Sin embargo, los intentos fallidos de hablar, como la interacción entre Elena y Raya, ocurren a menudo en el trabajo. Pueden tener efectos duraderos porque llevan a las personas a silenciarse a sí mismas y a los demás, lo que significa que los equipos pierden gradualmente los hábitos de dar retroalimentación y asumir riesgos.</p>
<p>Para aprender (y seguir aprendiendo) de los inevitables fracasos a la hora de hablar y escuchar, recomendamos practicar los siguientes tres hábitos:</p>

<li><strong> Prepárese para aprender de las conversaciones.</strong></li>
</ol>
<p>Prepararse para hablar y escuchar es crucial, pero es aún más crítico prepararse para aprender de las interacciones.</p>
<p>Para prepararse para aprender, llame explícitamente la atención sobre el papel del aprendizaje en la eficacia continua de su equipo. Al comienzo de las reuniones, haga una pausa para permitir que los participantes se concentren, y aluda específicamente a la intención de aprender, permitiéndoles hacer una pausa y reflexionar sobre cualquier cosa que les parezca poco clara o problemática. Cuando sea posible, reserve unos minutos al final para autoevaluar la calidad de la discusión. De este modo, evitará caer en la rutina y las distracciones, que agravan la indiferencia ante los fracasos.</p>

<p>Preste atención a los sentimientos de vergüenza o frustración durante una discusión, y reconózcalos como señales para reflexionar e indagar.</p>
<p>Cuando nos sentimos avergonzados o frustrados, tendemos a bloquear la reflexión, pero podemos practicar el uso de estas emociones para alimentar la curiosidad. La forma en la que formulamos las preguntas que nos hacemos tiene un gran impacto en nuestra capacidad de aprender. En lugar de preguntarse “¿Por qué dije eso?”, Elena podría haberse preguntado “¿Qué pensamientos y emociones experimenté durante ese intercambio?”.</p>

<li><strong> Implemente herramientas de proceso.</strong></li>
</ol>
<p>Dado que puede resultar difícil prestar atención a los momentos críticos, es útil establecer herramientas que ayuden a los equipos a compartir la responsabilidad de la reflexión y la retroalimentación, y garantizar que nadie se quede de <a href="https://medium.com/@alexdh359/decoding-team-dynamics-the-secret-of-the-kantor-four-player-model-ca3ab2782f5d"><span style="color: #0c71c3;">brazos cruzados</span></a>.</p>
<p>Uno de los equipos que hemos observado asigna a una persona (y es importante destacar que no siempre es la misma) en las reuniones para identificar situaciones en las que las personas se han sentido incapaces de hablar o no han sido escuchadas. <p style="text-align: justify;">Elena, a new member of a manufacturing operations team, has identified possible safety improvements. She’s thought about what she wants to say to the team but is nervous about speaking up. Why? She’s wary of her new boss, Raya; she doesn’t want to get off on the wrong foot with her colleagues. She also isn’t absolutely sure her ideas will work across the multiple plants that the team oversees.</p>
<p style="text-align: justify;">The team’s weekly zoom meeting feels rushed with a tight agenda. But right at the end, Raya asks whether there is any other business and even asks Elena how she’s experiencing things, so she goes for it.</p>
<p style="text-align: justify;">Elena’s words don’t come out as planned; Raya looks angry and team members start leaving the meeting to go to another one. Raya says simply, “I’m not sure I agree, let’s talk more about it.”</p>
<p style="text-align: justify;">Raya doesn’t follow through with Elena because she’s busy and forgets the interaction. Over time, Raya forms the opinion that Elena should be more assertive in meetings. Raya is utterly unaware that her reaction to Elena’s ideas has entrenched Elena’s assumption that speaking up in meetings is a mistake never to be repeated.</p>
<p style="text-align: justify;">Speaking up — and being heard — in organizations is critical. But failed attempts to speak up, such as the interaction between Elena and Raya, happen often at work. They can have lasting effects because they lead people to silence themselves and others, which means teams gradually lose the habits of feedback and risk-taking.</p>
<p style="text-align: justify;">To learn and keep learning from the inevitable failures in speaking and listening, we advise practicing the following three habits:</p>
<p style="text-align: justify;"><strong>1. PREPARE TO LEARN FROM CONVERSATIONS.</strong></p>
<p style="text-align: justify;">Preparing to speak and listen is crucial, but it is even more critical to prepare to learn from interactions.</p>
<p style="text-align: justify;">To prepare to learn, explicitly call attention to the role of learning in your team’s ongoing effectiveness. At the start of meetings, pause to allow participants to gather their attention and specifically allude to the intention to learn, giving permission for them to pause and reflect on anything that strikes them as unclear or problematic. When possible, build in a few minutes at the end to self-assess the quality of the discussion. This guards against our habit of getting caught up in busyness and distraction, which exacerbates our obliviousness to failures.</p>
<p style="text-align: justify;"><strong>2. NOTICE CRITICAL MOMENTS.</strong></p>
<p style="text-align: justify;">Pay attention to feelings of shame or frustration during a discussion — and recognize them as cues to reflect and inquire.</p>
<p style="text-align: justify;">When we feel ashamed or frustrated, we tend to shut down reflection, but we can practice using these emotions to fuel curiosity instead. The wording of questions we ask ourselves has a huge impact on our capacity to learn. Instead of, “Why I was so stupid?” Elena could have asked herself, “What thoughts and emotions did I experience during that exchange?”</p>
<p style="text-align: justify;"><strong>3. IMPLEMENT PROCESS TOOLS.</strong></p>
<p style="text-align: justify;">Because it can be difficult to attend to critical moments, it’s helpful to establish tools to help teams share responsibility for reflection and feedback, and ensure that no one is simply <span style="color: #0c71c3;"><a href="https://medium.com/@alexdh359/decoding-team-dynamics-the-secret-of-the-kantor-four-player-model-ca3ab2782f5d" rel="nofollow" style="color: #0c71c3;">coasting</a></span>.</p>
<p style="text-align: justify;">One team we’ve observed allocates someone (importantly, not always the same individual) in meetings to look for situations in which people have felt unable to speak or haven’t been heard. This capacity to notice what is happening in the moment, rather than be swept away in judgments, assumptions and autopilot reactions is called meta-awareness, and <span style="color: #0c71c3;"><a href="https://hbr.org/2016/11/mindfulness-works-but-only-if-you-work-at-it" rel="nofollow" style="color: #0c71c3;">individuals</a></span> and <span style="color: #0c71c3;"><a href="https://hbr.org/2020/08/why-your-team-should-practice-collective-mindfulness" rel="nofollow" style="color: #0c71c3;">teams can be successfully trained in this</a></span>.</p>
