<p>iene una vacante y sabe exactamente a quién quiere: esa superestrella de otro equipo que siempre parece entenderlo todo. Pero antes de dar el paso, necesita navegar por algunas dinámicas políticas complejas dentro de su organización.</p>
<p><strong>Lo que dicen los expertos</strong></p>
<p><span>Realizar una </span><span style="color: #0c71c3;"><a href="https://hbr.org/2026/01/a-better-way-to-manage-internal-talent-markets" rel="nofollow" style="color: #0c71c3;">contratación interna</a> </span>debería ser algo sencillo. Después de todo, es algo bueno para el empleado, quien<span> </span><span style="color: #0c71c3;"><a href="https://hbr.org/2023/03/how-to-talk-to-your-team-about-their-career-development" rel="nofollow" style="color: #0c71c3;">puede desarrollar nuevas habilidades</a></span><span> </span>y ampliar su experiencia. Pero eso no significa que el movimiento no pueda concretarse, señala JR Keller, profesor asociado de estudios de recursos humanos en Cornell. <p><strong>— Vea el panorama completo</strong></p>

<p><strong>— Evalúe el interés del empleado</strong></p>
<p><span>Antes de adentrarse en la <span style="color: #0c71c3;"><a href="https://hbr.org/2021/07/you-cant-sit-out-office-politics" rel="nofollow" style="color: #0c71c3;">política de oficina</a></span>, Keller recomienda explorar el interés del empleado para asegurarse de que realmente quiere el puesto. “Si no está interesado, no hay necesidad de generar tensiones”, comenta. <p><strong>— Lea el entorno</strong></p>

La clave, explica, es no “plantear la conversación de una manera que sugiera que tiene poder de veto”. También es conveniente explicar por qué considera que <span style="color: #0c71c3;"><a href="https://faculty.wharton.upenn.edu/wp-content/uploads/2015/05/JR-Keller---Internal-Markets.pdf" rel="nofollow" style="color: #0c71c3;">este empleado en particular</a> </span>es adecuado, añade Keller. “Preséntelo no solo como algo conveniente para usted, sino como algo positivo para la organización”.</span></p>
<p><strong>— Prepárese para la resistencia</strong></p>
<p><span>Puede encontrar oposición, advierte Keller. “Algunas personas serán difíciles”. Antes de insistir demasiado, pregúntese: ¿Vale la pena arriesgar su capital relacional por esta contratación? ¿Este empleado realmente marcará la diferencia? ¿A quién recurriría si el <span style="color: #0c71c3;"><a href="https://hbr.org/podcast/2022/08/strategies-for-dealing-with-difficult-coworkers" rel="nofollow" style="color: #0c71c3;">otro gerente se mantiene firme</a></span>? <p><strong>— Gestione las consecuencias con cuidado</strong></p>
<p><span>La forma en que el movimiento es percibido por colegas y otros candidatos puede ser tan relevante como quién obtiene el puesto. Si ya sabe a quién quiere, no simule un proceso de entrevistas, muestra la <span style="color: #0c71c3;"><a href="https://journals.aom.org/doi/10.5465/amj.2018.1015" rel="nofollow" style="color: #0c71c3;">investigación de Keller</a></span>. “Si de cualquier manera se lo otorgará a cierta persona, es mejor hacerlo directamente. No vale la pena generar la falsa impresión de que el rol está abierto para todos”, explica. Esté preparado para explicar su decisión a <span style="color: #0c71c3;"><a href="https://hbr.org/2022/10/job-rejection-doesnt-have-to-sting" rel="nofollow" style="color: #0c71c3;">quienes no fueron seleccionados</a></span>. “Asuma que las personas que compitieron o no fueron consideradas preguntarán por qué”. Ofrezca una explicación reflexiva para evitar que parezca arbitraria. La mayoría entiende que no puede conseguir todos los puestos de trabajo, señala. <p><strong>— Facilite la transición</strong></p>
<p><span>Planifique un periodo de transición, pero establezca una fecha de cierre respecto a las responsabilidades anteriores del empleado. “En principio, debería ser una separación clara”, afirma Bidwell. La persona puede seguir respondiendo preguntas o apoyando informalmente, pero no debería desempeñar ambos puestos simultáneamente. Esto es especialmente relevante en<span style="color: #0c71c3;"> <a href="https://hbr.org/2022/07/navigating-peer-relationships-while-climbing-the-ladder" rel="nofollow" style="color: #0c71c3;">niveles directivos</a></span>, donde asumirá otra división o línea de producto, señala Keller. También es importante que el otro gerente tenga claridad sobre qué esperar. <p><strong>— Prepárelo para el éxito</strong></p>
<p><span>Desafortunadamente para su nuevo empleado, los movimientos dentro de la misma empresa con frecuencia no implican incrementos salariales, aunque la investigación demuestra que <span style="color: #0c71c3;"><a href="https://www.researchgate.net/publication/379528915_Stepping_Sideways_to_Step_up_Lateral_Mobility_and_Career_Advancement_Inside_Organizations" rel="nofollow" style="color: #0c71c3;">estos movimientos suelen dar sus frutos con el tiempo</a></span>. <p style="text-align: justify;"><strong>WHAT THE EXPERTS SAY</strong></p>
<p style="text-align: justify;">Making an <span style="color: #0c71c3;"><a href="https://hbr.org/2026/01/a-better-way-to-manage-internal-talent-markets" rel="nofollow" style="color: #0c71c3;">internal hire</a></span> ought to be straightforward. After all, it’s good for the employee, who <span style="color: #0c71c3;"><a href="https://hbr.org/2023/03/how-to-talk-to-your-team-about-their-career-development" rel="nofollow" style="color: #0c71c3;">can build new skills</a></span> and broaden their experience. It’s good for the organization, which <span style="color: #0c71c3;"><a href="https://hbr.org/2026/01/when-theres-nowhere-to-promote-a-star-employee" rel="nofollow" style="color: #0c71c3;">retains talent it might otherwise lose</a></span>. And it’s good for you, the hiring manager, who fills a critical role with a known quantity. But the other manager who is losing that top performer may see things differently. “In practice, there’s a lot of talent hoarding,” says Matthew Bidwell, a management professor at Wharton. The other manager will likely have concerns about their team’s capacity, and other employees may wonder why they weren’t considered.</p>
<p style="text-align: justify;">Handled clumsily, it can <span style="color: #0c71c3;"><a href="https://hbr.org/2022/03/what-to-do-if-your-employees-keep-getting-poached" rel="nofollow" style="color: #0c71c3;">come across as poaching</a></span>. That doesn’t mean the move can’t happen, says JR Keller, an associate professor of human resource studies at Cornell. Instead, “you need to approach the situation thoughtfully and find a solution that works for everyone.” Here are some ideas on how to do that.</p>
<p style="text-align: justify;"><strong>SEE THE BIGGER PICTURE</strong></p>
<p style="text-align: justify;">You’re already sold on this hire, but others may need convincing. Here’s the case you can make: Bidwell’s <span style="color: #0c71c3;"><a href="https://faculty.wharton.upenn.edu/wp-content/uploads/2012/03/Paying_More_ASQ_edits_FINAL.pdf" rel="nofollow" style="color: #0c71c3;">research shows</a></span> that internal hires perform better than external ones from the start. They already understand the organization’s culture, relationships and unwritten rules. Employees who move laterally also tend to go further in their careers. And while the other manager loses a star player, <span style="color: #0c71c3;"><a href="https://journals.aom.org/doi/10.5465/amj.2021.1174" rel="nofollow" style="color: #0c71c3;">Keller’s research suggests</a> </span>they gain something more valuable long-term: a reputation as someone who develops talent.</p>
<p style="text-align: justify;"><strong>GAUGE THE EMPLOYEE’S INTEREST</strong></p>
<p style="text-align: justify;">Before you wade into <span style="color: #0c71c3;"><a href="https://hbr.org/2021/07/you-cant-sit-out-office-politics" rel="nofollow" style="color: #0c71c3;">office politics</a></span>, Keller recommends sounding out the employee to make sure they want the job. “If they’re not interested, there’s no need to ruffle any feathers,” he says. At the same time, don’t make any promises. He suggests: “I have this role on my team, and you might be a good fit. I’d like to hear where you see yourself going and whether this interests you.” This isn’t a sales pitch, says Bidwell.<a href="https://hbr.org/2024/01/what-is-active-listening" rel="nofollow"> </a>Find out their priorities and where they want to go. Then think about how this <span style="color: #0c71c3;"><a href="https://hbr.org/2023/10/help-your-employees-develop-the-skills-they-really-need" rel="nofollow" style="color: #0c71c3;">role fits their development</a></span>. If they’re on board, you handle the conversation with their manager.</p>
<p style="text-align: justify;"><strong>READ THE ROOM</strong></p>
<p style="text-align: justify;">How you navigate this situation and the conversation with the other manager, often a peer, depends on how your organization operates. Some <span style="color: #0c71c3;"><a href="https://hbr.org/2024/01/becoming-more-collaborative-when-your-impulse-is-to-be-territorial" rel="nofollow" style="color: #0c71c3;">cultures are territorial</a></span>, says Bidwell. In others, there are expectations of mobility: “After two or three years in a role, people are thinking about the next thing.” He recommends thinking through the players involved and the team dynamics before you reach out.</p>
<p style="text-align: justify;"><strong>BE STRATEGIC</strong></p>
<p style="text-align: justify;">When you approach their manager, Bidwell recommends transparency. Something like: “I’m thinking about this person for a role on my team. What’s your sense of their goals and where they’re trying to grow?” The key, he says, is not to “frame the conversation in a way that suggests they have veto power.” You’ll also want to explain why you think <span style="color: #0c71c3;"><a href="https://faculty.wharton.upenn.edu/wp-content/uploads/2015/05/JR-Keller---Internal-Markets.pdf" rel="nofollow" style="color: #0c71c3;">this particular employee</a></span> is a good fit, notes Keller. “Position it not just as what’s in your best interest, but what’s in the organization’s best interest,” he says.</p>
<p style="text-align: justify;"><strong>PREPARE FOR PUSHBACK</strong></p>
<p style="text-align: justify;">You may encounter resistance, says Keller. “Some people are going to be difficult.” Before you push too hard, ask yourself: Is this hire worth your relational capital? Will this employee really move the needle? Who would you escalate to if the <span style="color: #0c71c3;"><a href="https://hbr.org/podcast/2022/08/strategies-for-dealing-with-difficult-coworkers" rel="nofollow" style="color: #0c71c3;">other manager digs in</a></span>? Not every strong candidate is worth the fight. If this one is, assume you’re moving forward — essentially<span style="color: #0c71c3;"> <a href="https://hbr.org/2026/01/sm-why-leaders-need-to-be-less-nice-and-more-good" rel="nofollow" style="color: #0c71c3;">asking for forgiveness rather than permission</a></span>, says Bidwell. Whatever you do, don’t ignore the other manager’s concerns.</p>
<p style="text-align: justify;"><strong>VET THOROUGHLY</strong></p>
<p style="text-align: justify;">You’re probably not starting from scratch. Through cross-functional projects, task forces or day-to-day work, you’ve likely already seen this person in action and that’s part of why you want to hire them. “In an ideal world, this is not coming out of the blue,” says Bidwell. “You should always be scouting for talent, getting a sense of who’s out there and what might appeal to them.” It’s still worth talking to others who’ve worked with the candidate to understand where they can make the biggest impact, <span style="color: #0c71c3;"><a href="https://hbr.org/2024/05/before-you-start-collaborating-with-someone-talk-about-your-work-styles" rel="nofollow" style="color: #0c71c3;">their work style</a> </span>and the skills they bring to the table.</p>
<p style="text-align: justify;"><strong>HANDLE THE AFTERMATH THOUGHTFULLY</strong></p>
<p style="text-align: justify;">How a move lands with colleagues and other candidates can matter as much as who gets the job. If you already know who you want, don’t create a sham interview process,<span style="color: #0c71c3;"> <a href="https://journals.aom.org/doi/10.5465/amj.2018.1015" rel="nofollow" style="color: #0c71c3;">Keller’s research</a> </span>shows. “If you’re going to give it to a certain person anyway, it’s better to just give it to them. It’s not worth creating a false sense that this role is open to everyone,” he says. Be ready to explain your decision to <span style="color: #0c71c3;"><a href="https://hbr.org/2022/10/job-rejection-doesnt-have-to-sting" rel="nofollow" style="color: #0c71c3;">those who aren’t chosen</a></span>. “Assume people who competed or weren’t considered will ask why.” Give them a thoughtful explanation so it doesn’t feel arbitrary. Most people understand they won’t get every job, he says. What they want is clarity about how they could get a similar role in the future and<span style="color: #0c71c3;"> <a href="https://hbr.org/2023/03/how-to-talk-to-your-team-about-their-career-development" rel="nofollow" style="color: #0c71c3;">what’s next for them</a></span>.</p>
<p style="text-align: justify;"><strong>SMOOTH THE HANDOFF</strong></p>
<p style="text-align: justify;">Plan for a transition period, but set a clear cutoff date for the employee’s old responsibilities. “In principle, it should be a clean break,” says Bidwell. They can still answer questions or help informally, but they shouldn’t juggle both jobs at once. This is especially true at <span style="color: #0c71c3;"><a href="https://hbr.org/2022/07/navigating-peer-relationships-while-climbing-the-ladder" rel="nofollow" style="color: #0c71c3;">senior levels</a> </span>where they’re taking over a different division or product line, notes Keller. You also want to make sure the other manager knows what to expect. Go over timelines, responsibilities and handoffs, so there are no surprises. “Managing that relationship is the most important part,” says Keller.</p>
<p style="text-align: justify;"><strong>SET THEM UP RIGHT</strong></p>
<p style="text-align: justify;">Unfortunately for your new employee, lateral moves often don’t come with pay increases, though research shows <span style="color: #0c71c3;"><a href="https://www.researchgate.net/publication/379528915_Stepping_Sideways_to_Step_up_Lateral_Mobility_and_Career_Advancement_Inside_Organizations" rel="nofollow" style="color: #0c71c3;">these moves tend to pay off over time</a></span>. Still, if the new role is genuinely bigger, Keller advises trying to secure at least a modest raise for them. “Recognize that they’re stepping into a role where success isn’t guaranteed,” he says. “Reward the risk-taking.” The employee is likely already excited, but you want <span style="color: #0c71c3;"><a href="https://hbr.org/2025/10/dont-lose-your-star-new-hire" rel="nofollow" style="color: #0c71c3;">them to stay that way</a></span> and feel confident they can succeed. Be clear about why this role matters for them and the organization. They’ll be taking on broader responsibilities, new decision-making authority and experiences that make them more visible and valuable. “Make a compelling case for what you’re setting them up to do.”</p></div>

<p>a sea por parte de los inversionistas o de la Securities and Exchange Commission, las empresas están sometidas a una creciente presión para cuantificar y medir el “capital humano” de su organización: el valor de los conocimientos y habilidades de su fuerza laboral.</p>
<p>Sin embargo, en nuestras conversaciones con más de una docena de empresas, convocadas como parte de la asociación 17 Rooms entre Brookings y la Rockefeller Foundation, hemos aprendido que los gerentes a menudo tienen dificultades para definir lo que identifican como capital humano, y pocos han desarrollado medidas para determinar si sus estrategias de empleo son efectivas.</p>
<p>Hemos buscado avanzar en el tema de la medición del capital humano enfocándonos en un aspecto relevante de la gestión de los empleados, que debería importarles a las partes interesadas (desde ejecutivos hasta accionistas, empleados y el gobierno): documentar la calidad de los empleos que crean las empresas. En otras palabras, ayudamos a las empresas a identificar y separar los empleos sin salida de aquellos que conducen a una carrera fructífera.</p>
<p>Para entender la calidad de los empleos que las empresas están creando, pasamos los últimos dos años trabajando con grandes empresas estadounidenses en diversas industrias para desarrollar métricas accionables que documenten la movilidad interna de los empleados. Si bien creemos que el desarrollo profesional efectivo de los empleados resultará en un mejor desempeño financiero, nos centramos en la movilidad interna porque crear caminos claros hacia empleos de alta calidad tiene importantes implicaciones sociales.</p>
<p>La desigualdad de ingresos en Estados Unidos sigue creciendo, y la pandemia de COVID-19 ha empeorado esta brecha, con trabajadores de primera línea que tienen un gran riesgo de contagio, pero no reciben las recompensas del mercado de valores en auge. Ahora que el mercado laboral se ha endurecido y los empleadores están teniendo dificultades para llenar los roles de nivel de entrada, se está haciendo evidente que los gerentes necesitan pensar en estos trabajadores como inversiones en su éxito operativo.</p>
<p>Con esto en mente, nuestra investigación ha resultado en las siguientes preguntas, que presentamos a las empresas con la esperanza de que puedan crear más fácilmente métricas que les permitan rastrear si estas inversiones son efectivas para mejorar la calidad del empleo:</p>
<p><strong>Calidad laboral</strong></p>
<p><span>— </span>¿Qué porcentaje de trabajadores perciben un salario vital (adecuado a las condiciones de vida locales)?</p>
<p><span>— </span>¿Cuántos trabajadores tienen atención médica?</p>
<p><span>— </span>¿Cuántos nuevos empleos se crean cada año en los que la remuneración está por encima del monto mínimo para las condiciones locales de vida?</p>
<p><strong>Movilidad laboral</strong></p>
<p><span>— </span>¿Qué porcentaje de los trabajadores que comenzaron por debajo del salario vital se trasladaron cada año a empleos que pagaban por encima del salario vital?</p>
<p><span>— </span>¿Qué porcentaje de los trabajadores peor pagados abandonaron la empresa antes de su aniversario? ¿Cuántos se fueron antes de los dos años?</p>
<p><strong>Equidad laboral</strong></p>
<p><span>— </span>¿Cuál es la composición demográfica en las ocupaciones de altos salarios de la empresa? ¿Cómo se compara con la reserva local de mano de obra potencial?</p>
<p><span>— </span>¿Cuál es la diferencia en las tasas de movilidad en los distintos tramos salariales de la empresa para los diferentes grupos demográficos?</p>
<p>Estas métricas documentan no solo cómo las personas se mueven y crecen dentro de la organización, sino también quién está creciendo y a quién se le está dejando atrás. Es importante destacar que las métricas pueden ayudar a los gerentes a diseñar una hoja de ruta para desarrollar su fuerza laboral y crear empleos significativos.</p>
<p>Por ejemplo, trabajamos con una empresa de servicios de alimentos que es uno de los empleadores más grandes del mundo, para examinar cómo se crean oportunidades de capacitación y empleo dentro de la empresa. Con más de 15,000 vacantes de empleo actuales en la empresa, el reclutamiento y la retención son un foco constante. Formar a los empleados para que creen trayectorias profesionales para ellos en esta industria de bajos salarios es una parte importante de la estrategia de retención.</p>
<p>Un examen inicial de los datos mostró que los gastos de capacitación eran más altos entre los trabajadores con salarios bajos; sin embargo, cuando esos trabajadores con salarios bajos cambiaron de trabajo dentro de la empresa, más de un tercio se fue pronto, y cerca de la mitad no vio casi ningún aumento salarial. Profundizando más, descubrimos que sólo el 17% de estos trabajadores de bajos salarios habían visto un aumento significativo de sus salarios.</p>
<p>Estos resultados no coincidían con el compromiso de la empresa con la formación. Un análisis más detallado mostró que cuando eliminamos de los datos el gasto de capacitación relacionado con el cumplimiento regulatorio, la mayoría del gasto restante estaba dirigido a trabajadores con salarios más altos, y que estos trabajadores tenían más probabilidades de aprovechar los beneficios de capacitación ofrecidos por la empresa.</p>
<p>Este análisis ayuda a explicar la desconexión entre la formación y la retención en esta empresa. También sugiere que ofrecer formación sin brindar el tiempo necesario para aprovecharla puede ser contraproducente. Estas conclusiones también pueden proporcionarles a los directivos una hoja de ruta sobre cómo mejorar la formación para mitigar la rotación y ofrecer a los trabajadores un camino más claro hacia el ascenso.</p>
<p>Las preocupaciones sobre la movilidad interna no son exclusivas de las empresas con un gran número de obreros. El Bank of America ha informado de un repunte de la rotación en 2021, que se acerca al 11% tras caer al 7%, su punto más bajo, en 2020. Consciente de los costos de la rotación, la compañía creó una herramienta interna para mapear las carreras potenciales de todos los empleados. Por ejemplo, alguien contratado a nivel de entrada para el área de ventas puede ver un camino potencial a un puesto en el área de inversión de riqueza. En pocas palabras, la empresa quiere proporcionar a todos los empleados las herramientas que necesitan para identificar y obtener sus trabajos soñados dentro de la compañía.</p>
<p>Estos ejemplos muestran los desafíos y beneficios de estrategias reflexivas de capital humano, que crean oportunidades tanto para los empleados como para los empleadores. Nuestras métricas están diseñadas para ayudar a los gerentes a tomar decisiones internas. Si las empresas decidieran divulgarlas públicamente en ausencia de una regulación actual, estas medidas basadas en resultados también pueden ser de interés para los inversionistas que se centran en cuestiones ambientales, sociales y de gobernanza (ESG, por sus siglas en inglés). Aun así, nuestro objetivo principal es desarrollar medidas sobre el bienestar de los trabajadores que reflejen los desafíos de la sociedad y las aspiraciones de los trabajadores.</p>
<p>Con las medidas de bienestar para los trabajadores en mano, el siguiente paso en la hoja de ruta para desarrollar la fuerza laboral de las empresas es experimentar y afinar. Diferentes empresas podrían tener el espacio para intervenciones a diferentes escalas. Independientemente del nivel de flexibilidad, los gerentes descubrirán rápidamente que las mejoras al bienestar de sus trabajadores entran en uno de dos tipos: las que prueban ser importantes para la empresa y las que no lo son.</p>

				<div class="et_pb_toggle_content clearfix"><p style="text-align: justify;">Whether it’s from investors or the Securities and Exchange Commission, companies are under increasing pressure to quantify and measure their organization’s “human capital” — the value of their workforce’s knowledge and skills.</p>
<p style="text-align: justify;">Yet in our conversations with more than a dozen companies, convened as part of the 17 Rooms partnership between Brookings and the Rockefeller Foundation, we’ve learned that managers frequently struggle to define what they mean by human capital, and few have developed measures to determine whether their employment strategies are effective.</p>
<p style="text-align: justify;">We’ve sought to make headway on the issue of human capital measurement by focusing on one important aspect of employee management that should matter to stakeholders ranging from executives to shareholders to employees to the government: documenting the quality of the jobs that companies create. In other words, we help companies identify and separate dead-end jobs from those that lead to a fruitful career.</p>
<p style="text-align: justify;">To understand the quality of jobs that firms are creating, we&#8217;ve spent the past two years working with large U.S. companies across industries to develop actionable metrics that document internal employee mobility. While we believe that effective professional development of employees will result in better financial performance, we focus on internal mobility because creating clear paths to high-quality jobs has important societal implications.</p>
<p style="text-align: justify;">Income inequality in the United States continues to grow, and the COVID-19 pandemic has worsened this gap, with front-line workers bearing great risk of infection but missing out on the rewards of the booming stock market. Now that the labor market has tightened and employers are having difficulty filling entry-level roles, it’s becoming apparent that managers need to think of these workers as investments in their operational success.</p>
<p style="text-align: justify;">With that in mind, our research has resulted in the following questions, which we present to companies in the hope that they can more easily create metrics allowing them to track whether these investments are effective at improving job quality:</p>
<p style="text-align: justify;"><strong>JOB QUALITY</strong></p>
<p style="text-align: justify;">1. What percentage of workers earn the local living wage?</p>
<p style="text-align: justify;">2. How many workers have health care?</p>
<p style="text-align: justify;">3. How many new jobs are created each year where pay is above the local living wage?</p>
<p style="text-align: justify;"><strong>JOB MOBILITY</strong></p>
<p style="text-align: justify;">4. What percentage of workers that started below the living wage moved to jobs that paid above the living wage each year?</p>
<p style="text-align: justify;">5. What percentage of the lowest paid workers left the company before their anniversary? How many left before the two-year mark?</p>
<p style="text-align: justify;"><strong>JOB EQUITY</strong></p>
<p style="text-align: justify;">6. What is the demographic composition in the company’s high-wage occupations? How does it compare to that of the local pool of potential labor?</p>
<p style="text-align: justify;">7. What is the difference in mobility rates across the company’s various wage brackets for different demographic groups?</p>
<p style="text-align: justify;">These metrics document not just how people move through and grow within the organization, but also who’s growing and who’s being left behind. Importantly, the metrics can help managers devise a road map for developing their workforce and creating meaningful jobs.</p>
<p style="text-align: justify;">For example, we worked with a food services company that is one of the largest employers in the world to examine how training and job opportunities are created within the company. With more than 15,000 current job openings at the company, recruitment and retention is a constant focus. Training employees to create career paths for them in this low-wage industry is an important part of the retention strategy.</p>
<p style="text-align: justify;">An initial examination of the data showed that training expenditures were highest among low-wage workers at the company, yet when those low-wage workers changed jobs within the company, more than one-third soon left, and almost half saw almost no pay increase. Digging deeper, we found that only 17% of these low-wage workers had seen a significant pay increase.</p>
<p style="text-align: justify;">Such outcomes did not jibe with the firm’s commitment to training. Further analysis showed that when we removed compliance-related training expenditures from the data, most others were directed at higher-wage workers, and that these workers were more likely to take advantage of training benefits offered by the company.</p>
<p style="text-align: justify;">This analysis helps explain the disconnect between training and retention at this company. It also suggests that offering training without offering the time to take advantage of that training may be counterproductive. These take-aways can also provide management with a road map for how to improve training to mitigate turnover and offer workers a clearer path to promotion.</p>
<p style="text-align: justify;">Concerns about internal mobility are not unique to companies with large numbers of blue-collar workers. Bank of America has reported an uptick in turnover in 2021, approaching 11% after falling to 7%, its lowest point, in 2020. Aware of the costs of turnover, the company created an internal tool to map potential careers for all employees. For example, an entry-level sales hire can see a potential path to a position in wealth investment. Simply put, the company wants to provide all employees with the tools they need to identify and obtain their dream jobs within the company.</p>
<p style="text-align: justify;">These examples show the challenges and benefits of thoughtful human capital strategies that create opportunities for both employees and employers. Our metrics are designed to help managers make internal decisions. Should firms choose to disclose them publicly in the current absence of regulation, these outcome-based measures can also be of interest to investors who focus on environmental, social and governance (ESG) issues. Still, our primary goal is to develop measures on worker well-being that reflect society’s challenges and workers’ aspirations.</p>
<p style="text-align: justify;">With measures of worker well-being in hand, the next step in the road map for developing firms’ workforces is to experiment and tinker. Different companies may have the space for interventions at different scale. Regardless of the level of flexibility, managers will quickly discover that improvements to their workers’ well-being will fall into two types: those that prove material to the firm and those that don’t.</p></div>

<p>urante gran parte de la última década, los empleados han tenido<span> </span><span style="color: #0c71c3;"><a href="https://hbr.org/2022/03/the-great-resignation-didnt-start-with-the-pandemic" rel="nofollow" style="color: #0c71c3;">una influencia sin precedentes en el lugar de trabajo</a></span>. <p>En el pasado, hemos visto que cuando los empleadores abusan de su ventaja,<span> </span><span style="color: #0c71c3;"><a href="https://www.gallup.com/workplace/646538/employee-turnover-preventable-often-ignored.aspx?utm_source=chatgpt.com" rel="nofollow" style="color: #0c71c3;">pagan las consecuencias</a> </span>en forma de mayor rotación de personal, daño reputacional y declives en el desempeño a largo plazo. Ahora que el “poder ha vuelto”, los líderes deben decidir cómo ejercerlo. <p><strong>1. Microgestión, hipervigilancia y controles rígidos.</strong></p>
<p>Uno de los primeros signos de que los empleadores se sienten nuevamente empoderados es el aumento de la microgestión y la vigilancia. <p><strong>Qué hacer en su lugar</strong></p>
<p>Los mejores líderes no optan por el control, sino que crean las condiciones para el rendimiento.</p>
<p>Deben resistir la tentación de controlar todos los aspectos de la jornada de un empleado y, en su lugar, centrarse en los resultados, no en la actividad.</p>
<p><strong>Haga de la autonomía la norma, no una recompensa.</strong></p>
<p>La microgestión asume que los empleados deben demostrar que merecen autonomía. <p><strong>Rediseñe las métricas de desempeño para medir el impacto, no la actividad.</strong></p>
<p>Elimine las métricas de “tiempo cara a cara” y los rastreadores de movimiento del mouse, y reemplácelos con estructuras de responsabilidad basadas en el valor. Cree sistemas donde los equipos realicen un seguimiento de su propio progreso, presenten sus propios resultados y establezcan sus propios parámetros de desempeño.</p>

A tight labor market, record-low unemployment and a new emphasis on workplace flexibility forced organizations to compete for talent by offering better pay, benefits and work environments.</p>
<p style="text-align: justify;">That era is fading, and the balance of power is shifting back toward employers. With <span style="color: #0c71c3;"><a href="https://www.bls.gov/charts/employment-situation/civilian-unemployment-rate.htm" rel="nofollow" style="color: #0c71c3;">unemployment steady at 4%</a> </span>and <span style="color: #0c71c3;"><a href="https://mediacenter.adp.com/2025-03-05-ADP-National-Employment-Report-Private-Sector-Employment-Increased-by-77,000-Jobs-in-February-Annual-Pay-was-Up-4-7" rel="nofollow" style="color: #0c71c3;">job openings shrinking</a></span>, some leaders are seizing the moment to tighten flexibility policies, scale back DEI efforts and trim employee well-being programs.</p>
<p style="text-align: justify;">We’ve seen in the past that when employers overplay their hand, <span style="color: #0c71c3;"><a href="https://www.gallup.com/workplace/646538/employee-turnover-preventable-often-ignored.aspx?utm_source=chatgpt.com" rel="nofollow" style="color: #0c71c3;">they pay for it</a></span> in the form of higher turnover, reputational damage and long-term performance declines. With the “power back,” leaders must decide how to wield it. Here are three temptations to avoid while you sit on the more favorable side of the table — and what to do instead.</p>
<p style="text-align: justify;"><strong>1. MICROMANAGEMENT, OVER-SURVEILLANCE, AND RIGID CONTROLS.</strong></p>
<p style="text-align: justify;">One of the first signs that employers feel newly empowered is the rise of micromanagement and surveillance. After years of remote and hybrid work, companies are now <span style="color: #0c71c3;"><a href="https://www.dahlconsulting.com/2024/01/23/the-state-of-the-labor-market-in-2024-what-employers-need-to-know/?utm_source=chatgpt.com" rel="nofollow" style="color: #0c71c3;">pulling employees back into the office</a></span>, often with <span style="color: #0c71c3;"><a href="https://www.wsj.com/economy/jobs/balance-of-power-shifts-back-toward-bosses-a2861df1?utm_source=chatgpt.com" rel="nofollow" style="color: #0c71c3;">strict monitoring tools</a></span> and rigid in-person policies. The logic goes something like, “The more people we have in the office, the more accountability and collaboration we’ll get.”</p>
<p style="text-align: justify;">Turns out, it’s not that simple. When employees feel watched rather than trusted, engagement plummets. Instead of focusing on their work, <span style="color: #0c71c3;"><a href="https://hrexecutive.com/lead-with-trust-not-employee-monitoring-for-a-more-engaged-workforce/#:~:text=However%2C%20it's%20having%20the%20opposite,environment%20of%20micromanagement%20and%20suspicion." rel="nofollow" style="color: #0c71c3;">they focus on avoiding scrutiny</a></span>. Rather than motivating high performance, excessive oversight creates a culture of fear and resentment. And when the market shifts, employees who endure years of mistrust will remember — and leave for companies that empower rather than control them.</p>
<p style="text-align: justify;"><strong>WHAT TO DO INSTEAD</strong></p>
<p style="text-align: justify;">The best leaders don’t default to control; they create conditions for performance.</p>
<p style="text-align: justify;">Leaders must resist the urge to control every aspect of an employee’s day and instead focus on outcomes, not activity.</p>
<p style="text-align: justify;"><strong>MAKE AUTONOMY THE DEFAULT, NOT THE REWARD.</strong></p>
<p style="text-align: justify;">Micromanagement assumes employees must prove they deserve autonomy. Reverse that narrative so that autonomy becomes the starting condition, revoked only when needed. <span style="color: #0c71c3;"><a href="https://hbr.org/resources/pdfs/comm/achievers/hbr_achievers_report_sep13.pdf" rel="nofollow" style="color: #0c71c3;">Research shows</a></span> that employees with greater autonomy are more productive and have higher rates of engagement, and that companies with higher levels of autonomy can see an <span style="color: #0c71c3;"><a href="https://www.gallup.com/workplace/236366/right-culture-not-employee-satisfaction.aspx" rel="nofollow" style="color: #0c71c3;">increase in profitability</a></span>.</p>
<p style="text-align: justify;"><strong>REDESIGN PERFORMANCE METRICS FOR IMPACT, NOT ACTIVITY.</strong></p>
<p style="text-align: justify;">Get rid of “face time” metrics and mouse-movement trackers and replace them with value-based accountability structures. Create systems where teams track their own progress, present their own results and set their own performance benchmarks.</p>
<p style="text-align: justify;"><strong>KILL BAD MEETINGS BEFORE KILLING REMOTE WORK.</strong></p>
<p style="text-align: justify;">Leaders want people back in offices in part because <span style="color: #0c71c3;"><a href="https://www.gsb.stanford.edu/faculty-research/publications/virtual-communication-curbs-creative-idea-generation" rel="nofollow" style="color: #0c71c3;">meetings feel ineffective</a> </span>and they view <span style="color: #0c71c3;"><a href="https://www.shrm.org/executive-network/insights/ceos-want-employees-back-office" rel="nofollow" style="color: #0c71c3;">collaboration as broken</a></span>. But <span style="color: #0c71c3;"><a href="https://hbr.org/2022/03/stop-wasting-peoples-time-with-bad-meetings" rel="nofollow" style="color: #0c71c3;">bad meeting culture</a></span> can tank collaboration regardless of location. Move most of your status updates to asynchronous channels. Replace recurring meetings with <span style="color: #0c71c3;"><a href="https://www.supernormal.com/blog/agile-meetings" rel="nofollow" style="color: #0c71c3;">agile meetings that leverage AI</a></span>: time-boxed, outcome-driven sessions designed around specific projects, not just filling chairs.</p>
<p style="text-align: justify;"><strong>2. NEGLECTING EMPLOYEE WELL-BEING.</strong></p>
<p style="text-align: justify;">When labor markets constrict, some leaders believe financial security alone is enough to retain workers. Wellness programs get slashed, mental health initiatives disappear and flexibility vanishes overnight. The thinking is that because job seekers outnumber open roles, workers will tolerate the added stress. But economic downturns don’t erase burnout; they exacerbate it. Companies that<span style="color: #0c71c3;"> <a href="https://pmc.ncbi.nlm.nih.gov/articles/PMC5129275/" rel="nofollow" style="color: #0c71c3;">fail to invest in well-being</a> </span>during lean years often find themselves scrambling to repair a burned-out workforce once the labor market recovers.</p>
<p style="text-align: justify;"><strong>WHAT TO DO INSTEAD</strong></p>
<p style="text-align: justify;">Organizations must recognize that well-being is not a perk — it’s a business strategy. Companies that prioritize employee health and flexibility <span style="color: #0c71c3;"><a href="https://hbsp.harvard.edu/product/10695-PDF-ENG" rel="nofollow" style="color: #0c71c3;">retain talent longer and see higher productivity</a></span>.</p>
<p style="text-align: justify;"><strong>DESIGN ROLES THAT DON’T REQUIRE RECOVERY.</strong></p>
<p style="text-align: justify;">Burnout isn’t solved by yoga apps. It’s solved by structuring work such that it doesn’t require employees to recover from it. Clear expectations, priorities that don’t shift by the day and ongoing coaching to ensure employees are equipped to deliver what’s asked of them are foundational to work that doesn’t burn people out.</p>
<p style="text-align: justify;"><strong>TIE FLEXIBILITY TO OUTCOMES, NOT ATTENDANCE.</strong></p>
<p style="text-align: justify;">If your team is hitting their goals, acknowledge the truth that when they begin their day is less relevant than you want to believe. A 2022 NBER <span style="color: #0c71c3;"><a href="https://www.nber.org/system/files/working_papers/w30292/w30292.pdf" rel="nofollow" style="color: #0c71c3;">study</a></span> found that hybrid workers are 5% more productive than full-time office workers — and that number climbs for knowledge workers. If a rigid structure hurts engagement, it’s a business liability, not just a policy choice.</p>
<p style="text-align: justify;"><strong>MAKE WELL-BEING A BUDGET LINE ITEM, NOT A MEMO.</strong></p>
<p style="text-align: justify;">If your only wellness initiative is sending an email saying “Take care of yourselves!” while quietly cutting mental health resources, don’t be shocked when people take care of themselves by quitting, regardless of how tight the market appears. Companies that treat well-being as an operating cost rather than an HR perk see <span style="color: #0c71c3;"><a href="https://pmc.ncbi.nlm.nih.gov/articles/PMC3870481/#:~:text=Although%20limited%20evidence%20currently%20exists,voluntary%20turnover)%20or%20dismissal%20(involuntary" rel="nofollow" style="color: #0c71c3;">higher engagement, lower turnover and actual sustained performance</a></span>. Even cost-friendly investments like meeting-free focus mornings, predictable scheduling policies and low-cost mental health stipends can make a tangible difference.</p>
<p style="text-align: justify;"><strong>3. RESIST THE REPLACEABLE-WORKER MINDSET.</strong></p>
<p style="text-align: justify;">Perhaps the most insidious temptation is treating employees as easily replaceable and assuming they should simply be grateful to have a job. This mindset fuels rigid policies, punitive performance management and an unspoken disregard for employee contributions. Workers may stay out of necessity, but they stop giving their best. They become transactional, doing only what is required and never more. And the moment they have a better option, they take it.</p>
<p style="text-align: justify;"><strong>WHAT TO DO INSTEAD</strong></p>
<p style="text-align: justify;">The companies that treat employees as disposable always end up in panic-hiring cycles when talent shortages return. Make employee retention and engagement part of leaders’ annual KPIs, right alongside revenue growth and profitability.</p>
<p style="text-align: justify;"><strong>DESIGN RETENTION LIKE CUSTOMER LOYALTY.</strong></p>
<p style="text-align: justify;">Companies obsess over customer churn. But how many track employee churn the same way? <span style="color: #0c71c3;"><a href="https://fortune.com/2022/08/02/spotify-allowed-6500-employees-work-from-anywhere-in-world-turnover-rate-dropped-remote-work/" rel="nofollow" style="color: #0c71c3;">Spotify uses data science</a></span> to predict turnover risk, proactively re-engaging high performers before they even think about leaving. Leaders who think of employees as customers design cultures people want to stay in.</p>
<p style="text-align: justify;"><strong>REDESIGN INTERNAL MOBILITY SO STAYING IS MORE ATTRACTIVE THAN LEAVING.</strong></p>
<p style="text-align: justify;">Many employees leave because they don’t see a next step inside the company. Instead of letting external recruiters steal your best people, make internal job mobility frictionless.</p>
<p style="text-align: justify;"><strong>TIE EXECUTIVE BONUSES TO RETENTION.</strong></p>
<p style="text-align: justify;">Want leadership to care about keeping great employees? Make it financially painful for them when high performers walk. <span style="color: #0c71c3;"><a href="https://www.investing.com/news/sec-filings/adobe-inc-outlines-executive-compensation-changes-93CH-3841342" rel="nofollow" style="color: #0c71c3;">Adobe ties a portion of executive compensation</a></span> to engagement scores, aligning leadership incentives with culture, not just short-term profit.</p>
<p style="text-align: justify;">Let’s use this inflection point in history as an opportunity to end the binary pendulum of power clutches between employees and employers. Instead, recognize that the relationship between employees and organizations needs to be mutually beneficial. It’s in the long-term best interests of both to see one another not as adversaries to extract as much as we can from, but rather as allies toward whom we feel genuine commitment to help one another succeed and thrive.</p></div>

<p>Aunque la velocidad y la escala de los cambios durante la Gran Renuncia fueron históricamente únicas, el flujo y reflujo sistemático de los mercados laborales no lo es. Los mercados laborales oscilan regularmente entre ser favorables para las empresas o para los solicitantes de empleo, lo que hace que las organizaciones pasen por ciclos de abundancia y escasez en cuanto al número de trabajadores disponibles para satisfacer las necesidades de los clientes. Pero, ¿es necesario que sea así, o hay medidas que los líderes pueden tomar para proteger a sus empresas de las fluctuaciones del mercado laboral?</p>
<p>Para responder en parte a esta pregunta, volvimos a analizar los mercados laborales de la pandemia y la Gran Renuncia. Recopilamos datos sobre la rotación de más de 11,000 gerentes entre 2018 y 2023 para explorar si promover a los empleados durante mercados laborales favorables para los empleadores (cuando hay candidatos externos sólidos fácilmente disponibles) reduce la probabilidad de que estos empleados renuncien más adelante, cuando el mercado laboral se incline a su favor. De hecho, descubrimos que el momento en que se promueve a los empleados puede tener un gran impacto en su decisión de permanecer en la empresa a largo plazo. <p><strong>La paradoja de la empleabilidad</strong></p>
<p>La idea de que los ascensos harán que los empleados sean más leales puede parecer intuitiva. Sin embargo,<span> </span><span style="color: #0c71c3;"><a href="https://psycnet.apa.org/buy/1997-07782-003" rel="nofollow" style="color: #0c71c3;">investigaciones bien fundamentadas</a></span><span> </span>complican la evidencia de sus beneficios para la retención, al demostrar que promover a los empleados a un puesto superior los hace más valiosos en el mercado laboral y, por lo tanto, más propensos a marcharse en el futuro. <p>Nuestro estudio, que se<span> </span><span style="color: #0c71c3;"><a href="https://discovery.ucl.ac.uk/id/eprint/10204255/1/After%20Shocks%20-%20Accepted%20Pre-Proof%20Version.pdf" rel="nofollow" style="color: #0c71c3;">publicará próximamente en el Journal of Applied Psychology</a></span>, puso a prueba esta paradoja analizando la rotación de empleados en una gran cadena internacional de restaurantes entre 2018 y 2023.</p>
<p>Primero, analizamos las tasas de rotación previas a la pandemia de los gerentes promovidos internamente y los gerentes contratados externamente, y descubrimos que, en general, los gerentes ascendidos eran ligeramente menos propensos a renunciar que aquellos contratados externamente en ese periodo. Luego, miramos más allá y, como era de esperarse, descubrimos que las renuncias entre todos los gerentes de esta empresa aumentaron drásticamente después de abril de 2021 (aproximadamente al inicio de la Gran Renuncia).</p>
<p>Finalmente, nos enfocamos directamente en la paradoja de la empleabilidad. Encontramos que, después de abril de 2021, cuando abundaban las oportunidades laborales, los gerentes promovidos internamente tenían un 47% menos de probabilidades de renunciar que sus homólogos contratados externamente. Vale la pena señalar que confirmamos que tanto los gerentes ascendidos como los contratados externamente tenían métricas similares antes de su contratación, incluida la cantidad de experiencia previa, lo que indica que esta diferencia en la rotación fue impulsada por el ascenso en sí y no por diferencias en sus cualificaciones previas.</p>
<p><strong>Cómo crean lealtad a largo plazo los ascensos</strong></p>
<p>Para comprender mejor si los hallazgos de nuestro estudio de campo se aplican a trabajadores fuera de la industria restaurantera, y para examinar la psicología detrás de por qué la lealtad prevalece en la paradoja de la empleabilidad, realizamos un experimento que replicaba las condiciones del estudio de campo.</p>
<p>Asignamos a 300 adultos que trabajan en los EE.UU. a un puesto hipotético de gerencia y les dijimos que habían obtenido el puesto (ya sea mediante un ascenso o a través de una contratación externa). Luego, les presentamos dos escenarios económicos simulados. Primero, leyeron e imaginaron que experimentaban una crisis global causada por la inteligencia artificial que generaba una gran inseguridad laboral. Medimos sus percepciones de seguridad laboral y apoyo organizacional en medio de esta crisis. En un segundo escenario, los participantes experimentaron una recuperación económica con abundantes oportunidades laborales, durante la cual se les presentó una atractiva oferta de trabajo de la competencia.</p>
<p>Los resultados experimentales reflejaron los hallazgos del estudio de campo, pero además nos brindaron información sobre por qué los ascensos son amortiguadores efectivos contra las crisis económicas. Los participantes que fueron «promovidos» tenían una percepción significativamente mayor de seguridad laboral y apoyo organizacional durante la crisis. Aunque estas percepciones no influyeron inicialmente en su intención de renunciar en un mercado favorable para los empleadores, su efecto se hizo evidente cuando el mercado laboral favoreció a los solicitantes de empleo. Aquellos en la condición de ascenso eran mucho menos propensos a querer renunciar, lo que sugiere que su anterior sensación de seguridad y apoyo ayudó a reforzar la lealtad a largo plazo, visible cuando el mercado cambió.</p>
<p><strong>Recomendaciones para los líderes</strong></p>
<p>Nuestra investigación aborda una pregunta recurrente a la que se enfrentan las organizaciones: ¿Contratar o ascender? Sin embargo, también proporciona una comprensión matizada de cuándo será más efectivo ascender internamente o contratar externamente.</p>
<p><strong>1. Adoptar un enfoque que dé prioridad a los ascensos para cubrir los puestos.</strong></p>
<p>Puede ser tentador recurrir al mercado laboral externo para atraer nuevos talentos. Sin embargo, nuestros hallazgos demuestran los riesgos a largo plazo de este enfoque. La contratación externa no genera el mismo impulso en la lealtad de los empleados que los ascensos, un beneficio que se traduce en menor riesgo de rotación cuando la retención se vuelve más crítica. Además, encontramos que, en promedio, los gerentes promovidos internamente superaron a sus contrapartes contratadas externamente en desempeño, generación de ingresos y retención de subordinados, lo que refuerza la conveniencia de dar prioridad a la movilidad interna.</p>
<p><strong>2. Promover a los empleados cuando la contratación externa sea más atractiva.</strong></p>
<p>Muchas empresas centran su atención en los ascensos internos solo cuando la contratación externa se vuelve difícil, pero nuestra investigación sugiere que la táctica opuesta es más efectiva. Al promover en tiempos inciertos para los empleados, los empleadores aumentan las posibilidades de retenerlos en tiempos inciertos.</p>
<p><strong>3. Adoptar una visión a largo plazo sobre la gestión del talento.</strong></p>
<p>Muchas decisiones de recursos humanos son reaccionarias, impulsadas por las condiciones inmediatas del mercado laboral. Sin embargo, nuestros hallazgos apuntan al valor de adoptar un enfoque coherente para el desarrollo del talento. Al fomentar el crecimiento y la promoción de los empleados (independientemente de las fluctuaciones del mercado), las organizaciones fortalecen la retención a largo plazo.</p>
<p><strong>4. No sobrevalorar la paradoja de la empleabilidad.</strong></p>
<p>Cuando un empleado recién ascendido renuncia, puede ser frustrante. Aunque es inevitable que este lado oscuro de los ascensos aparezca de vez en cuando, nuestros resultados sugieren que estos incidentes son la excepción.</p>
<p>La Gran Renuncia resaltó la importancia de las estrategias eficaces de retención de empleados. Sin embargo, estas lecciones suelen olvidarse en cuanto los mercados vuelven a la normalidad. Nuestros estudios demuestran que, al priorizar el desarrollo del talento interno, las empresas pueden mejorar la retención, mitigar el riesgo de rotación y construir una organización resistente y preparada para los futuros cambios del mercado laboral.</p>

One year later, as the pandemic eased and the economy reopened, firms found themselves in the opposite situation, struggling to fill an excess of open roles. This economic shift helped catapult the Great Resignation, a period lasting from 2021 to 2023 when <span style="color: #0c71c3;"><a href="https://www.uschamber.com/workforce/understanding-americas-labor-shortage-the-most-impacted-industries#:~:text=The%20COVID%2D19%20pandemic%20caused,or%20a%20strong%20company%20culture." rel="nofollow" style="color: #0c71c3;">well over 100 million U.S. workers</a></span>, finding the market in their favor, quit their jobs, often in pursuit of higher salaries or better benefits.</p>
<p style="text-align: justify;">Although the speed and scale of the shifts during the Great Resignation were historically unique, the systematic ebb and flow of labor markets is not. Labor markets regularly swing from firm-friendly to job seeker–friendly, causing firms to cycle through periods of feast and famine regarding the number of workers available to serve customer needs. But need this be the case, or are there actions leaders can take to buffer their firms from labor market fluctuations?</p>
<p style="text-align: justify;">To answer that question in part, we returned to the scenes of the pandemic and Great Resignation labor markets. We drew on turnover data for over 11,000 managers from 2018 to 2023 to explore whether promoting employees during employer-friendly labor markets (when strong external candidates are readily available) reduces the likelihood that these employees will quit later when the job market shifts in their favor. Indeed we found that when employees are promoted can have a big impact on whether they decide to stay with a company down the road. Our findings help shed light on ways employers can future-proof their workforce amid changing markets.</p>
<p style="text-align: justify;"><strong>THE EMPLOYABILITY PARADOX</strong></p>
<p style="text-align: justify;">The notion that promotions will make employees more loyal may seem intuitive. However, <span style="color: #0c71c3;"><a href="https://psycnet.apa.org/buy/1997-07782-003" rel="nofollow" style="color: #0c71c3;">well-supported research</a></span> complicates evidence of its retention benefits, finding that promoting employees to a higher position makes them more valuable on the labor market and thus more likely to leave in the future. This tension between the bright and dark sides of promotions for employers has been <span style="color: #0c71c3;"><a href="https://onlinelibrary.wiley.com/doi/abs/10.1111/1748-8583.12136" rel="nofollow" style="color: #0c71c3;">dubbed the employability paradox</a></span>.</p>
<p style="text-align: justify;">Our study, which is <span style="color: #0c71c3;"><a href="https://discovery.ucl.ac.uk/id/eprint/10204255/1/After%20Shocks%20-%20Accepted%20Pre-Proof%20Version.pdf" rel="nofollow" style="color: #0c71c3;">forthcoming in the Journal of Applied Psychology</a></span>, tested the employability paradox by analyzing employee turnover in a large international restaurant chain between 2018 and 2023.</p>
<p style="text-align: justify;">We first looked at the pre-pandemic turnover rates of internally promoted versus externally hired managers and found that, generally, promoted managers were slightly less likely to quit than those hired externally during this time period. We then looked further ahead and, unsurprisingly, found that quitting among all managers in this firm dramatically increased after April 2021 (the approximate start of the Great Resignation).</p>
<p style="text-align: justify;">Finally, we turned directly to the employability paradox. We found that after April 2021, as job opportunities abounded, internally promoted managers were more than 47% less likely to quit than their externally hired counterparts. Worth noting here is that we confirmed that promoted and externally hired managers were equivalent on pre-hire metrics, including amount of previous experience, which indicates that this difference in turnover was driven by the promotion itself, rather than differences in prior qualifications.</p>
<p style="text-align: justify;"><strong>HOW PROMOTIONS CREATE LONG-TERM LOYALTY</strong></p>
<p style="text-align: justify;">To better understand whether the findings of our field study extend to workers outside of the restaurant industry, and to examine the psychology behind why the loyalty side of the employability paradox won out, we ran an experiment that mimicked the conditions of the field study. We assigned 300 working adults in the U.S. to a hypothetical managerial role and told them that they either earned the role through promotion or were hired externally. We then presented them with the first of two simulated economic scenarios. First, they read about and imagined that they experienced an AI-caused global crisis that created widespread job insecurity. We measured their feelings of job security and organizational support in the face of this crisis. In a subsequent scenario, participants experienced an economic recovery with abundant job opportunities, during which time they were presented with an attractive competing job offer.</p>
<p style="text-align: justify;">Our experimental findings mirrored those we saw in the field, but gave us some insight into why promotions are effective buffers against economic shocks. Participants who were “promoted” reported significantly higher perceptions of job security and organizational support during the crisis. Although these perceptions did not initially influence turnover intentions in the firm-friendly labor market, their effects manifested when participants later faced a job seeker–friendly labor market with an attractive external offer. Those in the promotion condition were far less likely to want to quit, suggesting that their earlier sense of safety and support helped reinforce long-term loyalty, visible when the market shifted.</p>
<p style="text-align: justify;"><strong>RECOMMENDATIONS FOR LEADERS</strong></p>
<p style="text-align: justify;">Our research addresses an evergreen question facing organizations—to hire or to promote?—but also provides a nuanced understanding of when promoting from within versus hiring from outside will be most impactful.</p>
<p style="text-align: justify;"><strong>1. ADOPT A PROMOTION-FIRST APPROACH TO FILLING POSITIONS.</strong></p>
<p style="text-align: justify;">It can be tempting to turn to the external labor market to lure new talent. However, our findings demonstrate the long-term risks of this approach. External hiring does not come with the accompanying boost in employee loyalty that promotions do—boosts that pay off by reducing turnover risk when the economic winds change and retention is most critical. Beyond retention, our study also found that, on average, internally promoted managers outperformed their externally hired counterparts. Promoted managers received higher performance ratings, generated more revenue, and had lower rates of subordinate turnover, reinforcing the business case for prioritizing internal mobility.</p>
<p style="text-align: justify;"><strong>2. PROMOTE EMPLOYEES WHEN EXTERNAL HIRING IS MOST TEMPTING.</strong></p>
<p style="text-align: justify;">Many companies shift their focus to internal promotions only when external hiring becomes difficult, but our research suggests the opposite tack is more effective. By promoting in uncertain times for employees, employers increase the chances of retaining employees in uncertain times for themselves.</p>
<p style="text-align: justify;"><strong>3. TAKE A LONG-TERM VIEW ON TALENT MANAGEMENT STRATEGY.</strong></p>
<p style="text-align: justify;">Many HR decisions are reactionary, driven by immediate labor market conditions. However, our findings point to the value in taking a consistent approach to talent development. By fostering employee growth and advancement regardless of market fluctuations, organizations create stronger long-term retention.</p>
<p style="text-align: justify;"><strong>4. DON’T OVERWEIGHT THE EMPLOYABILITY PARADOX.</strong></p>
<p style="text-align: justify;">When a newly promoted employee quits, it can sting, and make leaders regret giving the promotion in the first place. While this dark side of promotions will inevitably rear its head from time to time, our findings suggest that such incidents are the exception.</p>
<p style="text-align: justify;">The Great Resignation provided leaders with a stark reminder of the importance of effective employee retention strategies. However, these lessons are often forgotten as soon as markets return to normal. Our research shows that by prioritizing internal talent development, companies can enhance retention, mitigate turnover risk, and build a resilient organization prepared for future labor market shifts.</p></div>

<p><span>ás de 4 millones de trabajadores están renunciando cada mes a sus trabajos, tan solo en los Estados Unidos, a medida en que las personas reexaminan cada vez más lo que quieren de su trabajo y carrera. En una encuesta de octubre del 2021, realizada por Gartner a 3,515 empleados, el 65% informó que la pandemia les había hecho replantearse el papel del trabajo en sus vidas. Para muchos empleados, el resultado ha significado dejar a sus empleadores por un nuevo puesto en otro lugar.</span></p>
<p><span>Desafortunadamente, la mayoría de los empleados no piensan en sus propias organizaciones cuando buscan una nueva oportunidad. Una encuesta de Gartner con 3,000 candidatos a nivel global, realizada en mayo y junio de 2021, encontró que solo el 33% de los empleados que buscaron una nueva oportunidad en el último año, lo hicieron primero internamente.</span></p>
<p><strong><span>Un análisis más detallado muestra tres barreras principales que desalientan a los empleados a postularse internamente:</span></strong></p>

<p><strong><span>Acceso –</span></strong><span> Incluso cuando los empleados conocen una oferta de trabajo, quizá no crean tener acceso a ella. La principal barrera es la percepción de que otro empleado ya está favorecido para el puesto. De los candidatos que centraron su búsqueda en trabajos externos, el 32% dijo que lo hicieron porque era más fácil lograr un crecimiento profesional en otros lugares.</span></p>
<p><strong><span>Apoyo –</span></strong><span> Los empleados no se sienten apoyados para la búsqueda de funciones internas por parte de sus gerentes, compañeros o la propia organización. Según la investigación de Gartner, solo el 17% de los empleados siente que su gerente facilita el proceso de solicitud de vacantes internas y solo el 20% se siente respaldado por sus compañeros y equipo. A muchos empleados les parece más fácil buscar externamente, porque pueden evitar la incomodidad de expresar su interés en cambiar de trabajo y el posible indicio de insatisfacción.</span></p>
<p>En pocas palabras, el mercado laboral interno no funciona de manera justa para todos. Las mujeres tienen un 55% más de probabilidades que los hombres de decir que no estaban al tanto de las vacantes internas, y las mujeres de entornos subrepresentados tienen tres veces menos probabilidades de ser identificadas formalmente como talento de alto potencial.</p>
<p><strong>Entonces, ¿cómo pueden las organizaciones hacer un mejor trabajo para hacer que sus mercados laborales internos sean más equitativos?</strong></p>
<p><strong>Democratizar la conciencia a través de la tecnología.</strong></p>
<p>Las organizaciones deberían comenzar a tratar a los empleados como lo hacen con los posibles candidatos externos. El talento en demanda recibe diariamente múltiples avisos de organizaciones que intentan contratar para puestos vacantes, mientras que los empleadores no hacen esto con sus empleados actuales.</p>
<p>Si bien las bolsas de trabajo internas son un buen comienzo, las organizaciones progresistas van más allá, guiando la exploración de los empleados con plataformas que relacionan a las personas con trabajos en función de sus habilidades. Las mejores plataformas pueden ayudar a los empleados a crear un plan de desarrollo que los prepare para roles de interés.</p>
<p>Las plataformas de trabajo internas también deberían permitir a los empleados indicar en qué puestos están interesados, estén o no disponibles en ese momento. Esto puede evitar que los empleados pierdan oportunidades y ayudar a los líderes de recursos humanos a determinar el interés y la calidad de los aspirantes internos para un rol en particular.</p>
<p><strong>Abrir acceso universal a las oportunidades.</strong></p>
<p>Los líderes a menudo asignan proyectos ambiciosos a los empleados que ven como de alto potencial, lo que a su vez les brinda a estos empleados mayores oportunidades en la empresa. Sin embargo, la realidad es que muchos empleados tienen un alto potencial de crecimiento si se les dan las oportunidades de desarrollo y la tutoría adecuadas. Y hoy, los empleados esperan estas oportunidades; casi un 75% de los candidatos nos dijeron que hoy las oportunidades de crecimiento son más importantes para ellos que hace tres años.</p>
<p>Aunque la mayoría de las organizaciones tienen procesos de establecimiento de objetivos para trazar el crecimiento, las organizaciones progresistas trabajan para sacar a la luz las aspiraciones de los empleados más allá de su actual posición o trayectoria laboral. Proporcionan asesores o mentores profesionales que trabajan con los empleados para descubrir sus intereses, pasiones y motivaciones y explorar oportunidades profesionales.</p>

<p><strong>Expresar apoyo a la movilidad.</strong></p>
<p>Solicitar un trabajo interno puede parecer como engañar a una pareja: los empleados podrían estar preocupados de traicionar a su jefe y equipo en busca de algo mejor. Esta incomodidad se ve exacerbada por las políticas que obligan a los empleados a informar a los gerentes antes de aplicar. Los trabajos externos evitan por completo esta incomodidad.</p>
<p>Esta es la razón por la que el apoyo del gerente, el equipo y la organización es tan importante para la movilidad interna. En verdad, muchos gerentes preferirían dejar a su empleado estrella en otro departamento que en otra empresa, pero puede ser difícil cuando las emociones se disparan.</p>
<p>Los gerentes deberían normalizar las conversaciones con los empleados sobre su próximo rol, integrando las discusiones sobre posibles opciones de carrera en las conversaciones sobre el establecimiento de objetivos y el desempeño. Los líderes de recursos humanos pueden facilitar esto reuniendo posibles trayectorias profesionales para cada puesto, incluidos movimientos laterales con conjuntos de habilidades similares. <p>Los empleadores también deberían considerar relajar los requisitos de notificación para que los empleados puedan explorar oportunidades más libremente. Por ejemplo, las políticas se pueden ajustar para que los empleados no tengan que notificar a su jefe sino hasta que lleguen a la etapa de la entrevista y sepan que están siendo considerados seriamente para el puesto.</p>
<p>Los actuales desafíos de contratación significan que es hora de que las organizaciones analicen detenidamente las barreras que alejan a los empleados. <p>More than 4 million workers &lt;a href=»https://www.bls.gov/news.release/jolts.t04.htm» rel=»nofollow»&gt;are quitting their jobs each month&lt;/a&gt; in the U.S. alone, as people increasingly &lt;a href=»https://www.gartner.com/en/articles/employees-seek-personal-value-and-purpose-at-work-be-prepared-to-deliver» rel=»nofollow»&gt;reexamine what they want out of their job and career&lt;/a&gt;. In an October 2021 Gartner survey of 3,515 employees, 65% reported that the pandemic has made them rethink the role of work in their lives. For many employees, the result has meant leaving their employers for a new role elsewhere.</p>
<p>Unfortunately, most employees don’t think of their own organizations when they’re looking for a new opportunity. &lt;a href=»https://www.gartner.com/en/newsroom/2022-01-26-gartner-recommends-organizations-confront-three-internal-labor-market-inequities-to-retain-talent» rel=»nofollow»&gt;A Gartner survey of 3,000 candidates globally&lt;/a&gt;, conducted in May and June 2021, found only 33% of employees who searched for a new opportunity in the past year searched internally first.</p>
<p>Further analysis shows three main barriers that discourage employees from applying internally:</p>
<p>AWARENESS</p>
<p>It can be easier to learn about opportunities at a competitor. Gartner analysis reveals only 51% of candidates are aware of available internal job openings, which are often communicated informally. This “tap the shoulder” approach gives the advantage to employees with stronger social connections and can perpetuate challenges involving diversity, equity and inclusion.</p>
<p>ACCESS</p>
<p>Even when employees are aware of a job opening, they may not believe they have access to it. The top barrier is the perception that another employee is already favored for the role. Of candidates who focused their search on external jobs, 32% said they did so because it was easier to achieve career growth elsewhere.</p>
<p>SUPPORT</p>
<p>Employees don’t feel supported in pursuing internal roles by their managers, peers or the organization as a whole. According to Gartner research, only 17% of employees feel their manager facilitates the process of applying for internal job openings, and only 20% feel supported by their peers and team. Many employees find it &lt;a href=»https://www.gartner.com/en/newsroom/press-releases/09-30-21-gartner-survey-reveals-ninety-one-percent-of-hr-leaders-are-concerned-about-employee-turnover-in-the-immediate-future» rel=»nofollow»&gt;easier to look externally&lt;/a&gt;, because they can avoid the awkwardness of expressing their interest in changing jobs and the potential hint at dissatisfaction.</p>
<p>Simply put, the internal labor market does not work fairly for everyone. Women are 55% more likely than men to say they were &lt;a href=»https://www.gartner.com/en/newsroom/2022-01-26-gartner-recommends-organizations-confront-three-internal-labor-market-inequities-to-retain-talent» rel=»nofollow»&gt;not aware of internal job openings&lt;/a&gt;, and women from underrepresented backgrounds are three times less likely to be formally identified as high-potential talent.</p>
<p>So how can organizations do a better job of making their internal labor markets more equitable?</p>
<p>DEMOCRATIZE AWARENESS THROUGH TECHNOLOGY.</p>
<p>Organizations should start treating employees as they do &lt;a href=»https://www.gartner.com/smarterwithgartner/4-hr-talent-strategies-for-the-postpandemic-labor-market» rel=»nofollow»&gt;potential external candidates&lt;/a&gt;. In-demand talent receive multiple notices daily from organizations trying to hire for open roles, yet employers don’t do this with their current employees.</p>
<p>While internal job boards are a good start, progressive organizations are going further, guiding employees’ exploration with platforms that match people to jobs based on their skills. The best platforms can help employees build a development plan that prepares them for roles of interest.</p>
<p>Internal job platforms should also allow employees to signal which roles they are interested in, whether or not they’re available at the moment. This can both keep employees from missing opportunities and help human resources leaders ascertain interest in and the quality of the internal pipeline for a particular role.</p>
<p>OPEN UNIVERSAL ACCESS TO OPPORTUNITIES.</p>
<p>Leaders often give stretch projects to employees they see as high potential, which in turn gives these employees greater opportunities in the company. But the reality is that many employees have high growth potential if given the right development opportunities and mentorship. And today, employees expect these opportunities — &lt;a href=»https://www.gartner.com/en/human-resources/insights/redesign-your-recruiting-strategy?utm_medium=promotion&amp;amp;utm_campaign=RM_GB_2022_HRL_NPP_MP1_RECRUITINGSTRATHUB&amp;amp;utm_term=hubpage» rel=»nofollow»&gt;nearly 75% of candidates&lt;/a&gt; told us that growth opportunities are more important to them today than they were three years ago.</p>
<p>While most organizations have goal-setting processes to chart growth, progressive organizations work to surface employees’ aspirations beyond their current position or job trajectory. They provide career coaches or mentors who work with employees to uncover their interests, passions and motivations and explore career opportunities.</p>
<p>S&amp;amp;P Global, a leading provider of credit ratings, benchmarks and analytics in the capital, commodity and automotive markets, offers one-on-one professional coaching to all employees across the globe. These confidential and purposeful coaching sessions empower employees to explore their own strengths and interests with career opportunities across the company.</p>
<p>Employees connect with the company’s internal career coaches during regular coaching sessions. Together, they explore the employee’s aspirations, motivations, priorities and values. Over two years and 1,700 coachees later, outcomes vary from finding internal opportunities to short-term stretch assignments, relocation, promotions or external roles. S&amp;amp;P Global’s Career Coaching Program, developed by Chief Purpose Officer Dimitra Manis, is a critical part of its people-first philosophy and one of the many ways that the company helps employees to forge their own career paths.</p>
<p>EXPRESS SUPPORT FOR MOBILITY.</p>
<p>Applying for an internal job can feel like cheating on a partner — employees may be concerned they’re betraying their manager and team in search of something better. This discomfort is exacerbated by policies that force employees to tell managers before they apply. External jobs avoid this discomfort entirely.</p>
<p>This is why manager, team and organizational support are so &lt;a href=»https://www.gartner.com/en/newsroom/press-releases/2020-02-27-gartner-says-hr-leaders-must-build-a-robust-strategy-» rel=»nofollow»&gt;critical to internal mobility&lt;/a&gt;. In truth, many managers would rather lose their star employee to another department than another company, but it can be hard when emotions run high.</p>
<p>&lt;a href=»https://www.gartner.com/en/articles/how-the-best-managers-improve-employee-performance-and-health» rel=»nofollow»&gt;Managers should normalize conversations with employees&lt;/a&gt; about their next role, building discussions of potential career options into goal-setting and performance conversations. HR leaders can facilitate this by putting together potential career paths for each role, including lateral moves with similar skill sets. These guides can help managers narrow their employees’ interests and track potential openings. After laying out the options, managers should ask questions like, “If you were to take a different role at this company, what would it be and why?” Managers also can share the career paths that other employees have taken and help expand their employees’ networks beyond the immediate team or department.</p>
<p>These conversations give managers time to prepare for an employee’s eventual move — more time than with an external role change. And potentially, they can help employees feel more confident in staying where they are, if they feel supported and have growth opportunities in their current role.</p>
<p>Employers should also consider relaxing notification requirements so employees can explore opportunities more freely. For example, policies can be adjusted so that employees don’t have to notify their manager until they reach the interview stage and know they are being seriously considered for the role.</p>
<p>Today’s hiring challenges mean it’s time for organizations to take a hard look at the barriers driving employees away. These three strategies — democratizing awareness, expanding access to opportunities and expressing support for mobility — will give forward-thinking organizations an advantage by helping them fend off their competitors and retain talented employees.</p></div>
